LETTER FROM THE President

Welcome to our convention issue of Sweeping magazine! The 2025 National Chimney Sweep Guild (NCSG) Convention & Trade Show coming up this March in Cincinnati will offer numerous benefits for chimney sweeps. This week-long event is an unparalleled opportunity for professional development, networking, and staying updated with industry innovations.

Attendees can attend sessions led by our industry experts, gaining valuable insights and skills that can be directly applied to their work. If you hold a current certification, you can earn many CEUs in just a few days toward your recertification.

If you're not yet certified, you have the opportunity to take our Certified Chimney Professional (CCP), Certified Chimney Reliner (CCR), or Certified Chimney Journeyman (CCJ) exam at convention. These three certifications are the only accredited certifications in the trade. You must pre-register for these tests at certifiedchimneyprofessionals.com.

Additionally, attending our convention provides a platform to connect with peers from around the country and the world. We welcome many international guests. Spend time with these guests and get to know them.

This convention also fosters a sense of community and the exchange of ideas and experiences. Exhibitors showcase the latest products and technologies, giving attendees a firsthand look at cutting-edge tools and solutions.

Stop by the NCSG and From the Future booths to see what we have been developing. Our virtual reality training program will provide your apprentice sweeps with a quality step-by-step program at their speed.

A FORENSIC INVESTIGATION

Although many people enjoy the smoky smell of a campfire, inside the home it means there is something wrong.

The first question you should ask is always: "When does it happen?"

• All of the time?

• When starting a fire?

• When the wind blows from a certain direction?

• In the middle of the night?

• In the summer?

If the answer is All of the time, then the next question is: “Did it use to work properly?”

If that answer is Yes, then we ask, “When did it change?”

Little by little?

The chimney may be dirty and the spark arrestor is clogged.

Note – this is a symptom, an indirect cause. The cause is poor burning habits which must be changed, or there are other air supply or pressure issues that must be found, to solve the problem. But for now, that’s a reason.

After someone went in the attic?

The workman may have knocked a duct loose. This would cause both stack effect and negative pressure from an imbalanced HVAC system.

After you weatherized the home?

The fire used to get the combustion make-up air from leaks in the home. Those leaks have been sealed up and now there isn’t enough air to support the fire.

This can also happen in a tight house where nobody goes in and out all day – for example, an elderly couple who sits and watches TV vs. a house with kids and pets who go in and out, letting fresh air in.

My kid came home from college.

Perhaps there is an addition to the home who takes a shower at a different time of day and the bathroom fan runs all the time. Or, they sleep upstairs and keep the window open.

If the answer is No, it never worked correctly:

• Flue sizing: Too small, too large, or too short of a chimney can affect draft.

• Misinstallation/damage: A masonry chimney with leaks between liners or flues; an incorrectly connected chimney pipe; a factory built chimney that was never centered in the support box; damaged parts –all of these may contribute to a smoking problem.

• House pressure: Stack effect from leaks in the upper part of the home creates negative

pressure where the fireplace or appliance is. There are many potential sources for leaks such as, a swamp cooler, exhaust fans with dampers stuck open, unsealed can (recessed) ceiling lights, loose or disconnected attic HVAC ducting, leaky whole house fan louvers, ill-fitted attic crawl space covers, and many more.

• Damper problem: Maybe the damper is closed (duh!). But maybe it is broken and that’s why it’s closed. Maybe it’s closed because cold air or odor comes through. Maybe it is a pipe damper spinning on the axis.

It happens when starting a fire. The chimney is full of cold air. Cold air is heavier than warm air. Preheating the flue with a wad of paper, or a hairdryer, or a torch may help get the air moving up. It happens when the wind blows from a certain direction.

• Maybe the trees have grown to the point that they have changed the airflow when coming from a certain direction. If so, the trees could be removed, but simply thinning them so that air more easily moves through them is another solution.

• Is the wind loading on the roof? Then extending the chimney above the high pressure zone may fix it.

• Specialized caps might solve the problem, particularly if there is a daily prevailing wind such as along the coast, in the desert, or up and down a nearby mountain. They don’t work as well if the wind is gusting in multiple directions.

• Perhaps someone built a home or other structure next door. If this has affected the airflow around the chimney the only solution is to remove

the neighbor. Too bad! However, a remodel that changed the roofline of the home could be a culprit. It smokes in the middle of the night.

This is always frightening – the smoke alarm going off and the smell of smoke. But no fire was found. What could have happened? The house cooled down, the furnace kicked on and either – the HVAC supply side leaks caused the room to go negative, and, now that the fire had burned down, was able to reverse the flow… Or, similarly, everyone shut their bedroom doors when they retired, the furnace kicked on, the ducted air going into the rooms was not able to get to the return duct, the room depressurized and, Voila! An exciting and smoky night ensued. It smells smoky in the summer. Here’s the deal – the air can’t smell smoky in the house unless it has passed through a smoky place on the way into the house.

Now this does not mean the chimney doesn’t need sweeping. It very well may. What it means is that air is coming through the

chimney and into the house. Why? Because it can’t enter the house unless it is leaving somewhere else. That is the physics of fluid dynamics. Fill a straw full of water, keep your finger over the top and the water stays in. Remove your finger and the water comes out. You have just proved the principle that a passage is required for air to move.

The chimney is one end of the passage. Where is the other end? Close it and you will have solved one problem. There may be other problems, but we’ll leave those for later.

Wouldn't it be great to have a crystal ball that we could wave our hands over and be able to see into the future? But alas, this does not exist in fantasy land. As a business manager you do not operate in fantasy land, rather you exist in the real world. As such one can only find our answers by studying the data and from research into what others are saying. As an astute manager this must be the course of action for you to follow. The home service industry of which you are a part of in 2025 faces challenges shaped by technological advancements, changing consumer expectations, and economic trends. Here are some of the leading challenges that will likely be faced:

1. Labor Shortages and Retention

• Skilled Workforce Gap: Finding and retaining skilled professionals remains difficult as fewer young people enter trade professions.

• Cost of Labor: Rising wages, increased benefits, and competition for skilled workers will certainly continue to drive up operational costs.

• Employee Engagement: Retaining employees in a competitive job market requires significant investment in training, benefits, and company culture.

• Become a Destination Employer: Establishing your company as a place where prospects want to join and be a part of your team.

Question #1: What is your plan to be competitive in the recruiting program in 2025 where your recruitment efforts pay off with the right prospects that will be profitable and effective members of your team?

2. Technological Integration

• Digital Transformation: Small and mid-sized businesses struggle to adopt and integrate technologies like booking platforms, CRM systems, and AI tools. Software for service industries has become much more powerful, but also a much larger monthly expense than it was in the past.

• Cybersecurity Risks: With more businesses moving operations online, the risk of data breaches and cyberattacks grows.

• Customer Expectations for Technology: Customers expect seamless digital experiences, such as easy online booking, real-time updates, and secure payment options.

• AI Integration: AI is becoming an especially important factor in many companies in the present day with a shift

of workload from humans to being performed with automation by AI.

Question #2: How will you take advantage of the advancements of technology and integrate these into your company to increase your effectiveness and profits in 2025?

3. Rising Customer Expectations

• Speed and Efficiency: Customers demand faster service, delivery, and more flexible scheduling options.

• Understanding What The Expectations of Your Customer Are: One of the most difficult tasks of management is to understand what the customer expectations are and how to look at the business as the customer does. Also to think like the customer when making decisions that shape

the business products and services.

Question #3: What is your plan to meet the rising demands of the consumer in 2025?

4. Economic Pressures

• Inflation and Costs: Higher prices for materials, fuel, and equipment impact profitability.

• Supply Chair Issues: This came when the Covid-19 pandemic arrived and seems to be an ongoing problem.

• Market Competition: Increased competition from both established brands and gig-economy platforms (like TaskRabbit and Thumbtack) drives down pricing margins.

• Economic Uncertainty: Fluctuating economic conditions can make customers hesitant to spend on non-essential home services.

• Marketing Costs That Drive Up The Cost Of Leads: The cost to collect leads has risen dramatically in the last few years. Marketing has gone from a nice ad in the yellow pages to a major monthly expenditure for many companies in the home services industries including chimney services.

Question #4: How do you plan to manage the rising cost of doing business in 2025?

5. Sustainability Demands

• Green Practices: Consumers are increasingly favoring companies that adopt ecofriendly practices, such as using sustainable materials or energy-efficient solutions.

• Regulatory Compliance: Adapting to stricter environmental regulations requires investment in training, equipment, and certifications.

• Disposal of trash and Debris is Now Often a Challenge: Landfills are starting to refuse to accept job related debris, this may become more of an area slated for recycling to other products and will this be an additional cost of doing business in 2025.

• Digital Marketing Complexity: Maintaining visibility in a crowded online space with evolving algorithms, SEO, and paid advertising trends can be costly and time-consuming.

• Rising Cost of Marketing: Will price increases be the norm in 2025 to cover the cost of procuring leads in a noisy marketplace filled with other vying for your share of the pie?

Question #6: What is your plan for marketing in 2025? Are there new or expanded areas where you will participate in to remain in your customers’ mind when they need your products and/or services?

7. Variation in Industry Products & Services

• Lack of Standardization: The home service market remains

highly fragmented, with varied and rising pricing, along with quality, and service standards.

• Scaling Challenges: Small businesses face difficulties scaling operations while maintaining quality and customer satisfaction.

• Funding Challenges: To stay on top funding may well be required to grow the business to the level you envision. Where is the source of funding you will need to compete?

Questions #7: What will the picture of your company look like as 2025 ends, will it resemble what you have now, or will it be a completely different view?

8. Adapting to AI and Automation

• Automation Impact: While automation can streamline operations, it can also lead to pushback from workers who fear job displacement.

• AI Customer Interactions: Balancing AI-driven solutions with the need for personal, human-centric service remains challenging.

• AI Customer Dissatisfaction: Will the consumer accept the growing use of AI in day-today business operations, or will they prefer human contact when dealing with companies?

• AI Is Not a Plug & Play: It will require time and resources to implement and adapt to the needs of your company.

First things first, who are your customers? Sure, they’re homeowners with chimneys, but let’s dig deeper. Effective branding starts with understanding your audience through personas, fictional yet datadriven profiles representing your ideal customer segments.

• Demographics: Who are they? Think age, income, economic status, and family size.

• Behavior: How do they engage with your services? Are they regular customers, or is this their first rodeo?

• Psychographics: What do they care about? Safety? Energy efficiency? Peace of mind?

Step 2: Pinpoint Their Goals and Frustrations

What does your audience want to achieve, and what keeps them up at night? Homeowners may prioritize safety and warmth, but they may also be frustrated by conflicting advice, unclear pricing, or unreliable service providers.

Understanding their challenges allows you to position your business as a solution.

Step 3: Understand Their Motivations

Why should they choose you? Differentiation is the name of the game. Maybe your team is known for professionalism and speed. Perhaps you offer eco-friendly products or pride yourself on thorough inspections. Whatever makes you stand out, make sure your audience knows why it matters to them.

Step 4: Map Their Buying Journey

Customers don’t wake up one morning thinking, “I need a chimney sweep!” Their decision unfolds in stages:

1. Awareness: How do they first hear about your business? Are you leveraging online search, social media, or referrals?

2. Consideration: What are they weighing? Factors like trust, reviews, price, and professionalism all influence their choice.

3. Decision/Conversion: Why do they ultimately pick you? Is it your excellent reputation, responsiveness, or fair pricing?

4. Loyalty/Advocacy: What happens after the job is done? Will they refer you or become repeat customers?

Post-service engagement—whether through thankyou notes, follow-up calls, or helpful tips—can turn one-time clients into lifelong advocates.

Step 5: Craft a Brand Promise

Now, it’s time to distill all this insight into a short, memorable phrase that reflects your core values and speaks directly to your audience’s needs. Your brand promise should evoke trust, reliability, and expertise while addressing your customers’ primary concerns.

Examples:

• “We keep your home safe, warm, and ready for winter.”

• “Quick as a spark, we’re here to protect your family.”

What’s your version? Boil it down to a tagline that sticks with your audience and connects emotionally, sparking trust and setting you apart from the competition.

9. Seasonality and Demand Volatility

• Weather Patterns: Seasonal change provides volatility in demand for services.

• Seasonal Revenue Fluctuations: Businesses must navigate periods of high and low demand effectively to maintain cash flow and to sustain the workforce without layoffs and downtime.

Question #8: What is your plan in 2025 to level out the workload, so your cash flow is strong for 12 months of the year? It is an ongoing challenge, certain seasons will overload

and overwhelm your work force, others will be weak, with low demand, conceiving how to level this out for even cash flow will be a challenge again in 2025.

10. Regulatory and Legal Challenges

• Compliance Costs: Adhering to updated regulations in labor, safety, and licensing can be expensive and time intensive.

• OSHA & Safety Regulations: The move to provide a safer work environment and to have your workforce follow the requirements will continue to be an ongoing challenge.

Question #10: What changes will affect your business in the coming year and how will you and your workforce adapt to this?

Tackling these challenges requires a mix of strategic planning, technological adoption, workforce training and development, along with customer-focused innovation. It also requires an annual review of the company’s performance and an ongoing review of the key performance indicators on a regular basis. The competent manager sets the time to do this review and strategic planning. ■

REGION 4

Region 4 is extremely excited to have the convention in our area! I always think of convention as our industry’s family reunion. Convention provides the opportunities to catch up with industry members and leaders. Trade show vendors provide a wealth of information about new products to make our work more efficient and safer. Classroom education and informal evening networking improves skills and customer service.

There are many restaurants and museums to explore in the Northern Kentucky/Cincinnati area which are enjoyable for families and team members. Bring clothes to layer, as early March temperatures can be chilly. I hope you will join me in participating in the various Chimney Chase 5K run/walk activities.

Come to convention with goals – Are you wanting solutions to particular problems you are now experiencing? Are you wanting to meet industry members from your area so you can have support when needed? Are you wanting to connect with new vendors for supplies or marketing?

If you are new to convention, plan to attend the first-time attendee session on Tuesday evening. Experienced convention attendees, make sure you welcome first-time participants to meals and check in with them to answer any of their questions.
