In the above example, if you generated a revenue of $1,320 this year, then it would be considered $70 profit, or if today’s revenue is $1,200, then $50 loss. This method is easy, but the accuracy is very low. Nevertheless, it involves the comparison of daily or monthly revenue to the previous year, so it does provide a perspective on the sales performance trend.

이 방식은 제품 종류 별로 목표 판매가 비율이 사전에 결정되어 있 으므로 제품 종류별 매출액을 집계하면 내가 얼마를 남기는지 쉽게 알 수 있는 방법이다. 아주 간단한 계산 방식이 장점이다. 그런데 문 제는 시장 상황에 적합한 가격 책정의 유연성이 부족해진다는 것이 다. 그리고 더욱 큰 문제는 예전과 같이 장사가 잘되었을 때는 매입 한 제품은 시간이 문제이지 대부분 판매되었지만, 지금은 쉽게 제품 이 판매되지 않기 때문에 재고로 남는 경우가 많다. 예전처럼 “빨리빨리 잘 팔리지 않기 때문에 매입가 대비 판매가 비 율을 높여야 한다.”고 대답하는 소매점주도 있다. 즉, 재고 회전일이 낮은 것을 높은 중간이윤으로 복구해야 가게가 돌아갈 현금이 나온 다는 의미이다. 높은 판매가 비율을 책정하는 다른 이유로 직원들이 실력있는 뷰티션이란 대답도 있었고 아니면 모두 오래 같이 일을 했 기 때문에 판매 스킬이 매우 좋다는 대답도 있었다.

You set a reference price point based on the cost of goods per product category and use it to manage profit and loss. This means you run a same markup for all items in a single product category. For example, among hair products, human hair sales price is set to twice the cost of items; chemicals to twice the cost of items; miscellaneous to from twice to quadruple the cost of items; and so on. Per this method, if you purchase a human hair item at $5.00, then the sale price would be automatically set to $9.99. Let’s consider a hypothetical.

Under this method, you have a fixed sales price for items based on the target markups per product category, so you will know how much profit you have made by simply referring to the revenues per product category. In fact, a simple and neat calculation is this method’s advantage. On the other hand, the lack of flexibility to implement different pricing strategies to adapt to the market circumstances is problematic. An even bigger problem is that it relies on the assumption that you can clear the stocks eventually. If beauty supply business was booming like old days, all merchandise would eventually sell, but nowadays that is not guaranteed. Often, some items would sit in the inventory.

Some retail store owners voiced that “you cannot sell the goods as quickly as you could before, and because of this, you need to have a higher markup.” That is to say you should compensate the slow inventory turnover with a higher sales price to keep enough cash to run your business. Some owners said they could achieve a higher markup because of the team of employees who happened to be great beauticians while others said because of the sales force worked together for a long time and performed strongly.

Now, take a look at how beauty supply retail stores are determining markups for human hair products and thereby sales price. A retail store run by an individual has a different sales price policy than a retail chain running numerous retail stores.

Below are the survey results from telephonic interviews with retail stores run by individuals regarding human hair pricing. Most retail stores sold their merchandise at from 1.8 times to twice the cost of goods with exceptions to retail stores with competing stores nearby whose markups were lower. Many of retail store owners responded that they would set sales prices of name brand goods at 1.8 times the cost of goods while at twice the cost of goods for exclusive items.

In addition, there were retail stores reporting sales price of more than twice the wholesale price.

아래는 개인 운영 소매점에 전화로 휴먼헤어 가격 책정 기준에 대하 여 문의한 결과이다. 경쟁 점포가 주위에 소재한 소매점은 매입가 대 비 1.8배 미만 수준으로 가격을 책정하고 있으며 대부분은 1.8~2 배 정도의 가격을 붙이고 있었다. 소매점주 중 여러 명이 유명 브랜 드는 가격을 1.8배 정도로 낮게 받고 주위 가게에 공급되지 않는 제 품은 2배 정도 책정한다고 응답하였다. 이외에 공급가 대비 2배 이 상의 가격을 붙이는 소매점도 있었다.

Among all 26 beauty supply retail stores run by individuals, seven of them were using POS system, but none of them managed inventory for all merchandise including miscellaneous items. It turns out most stores having POS system only utilized it for sales performance analysis, and only few retail stores utilized it for inventory management and limited only to hair and chemical products. The reason behind the limited POS system utilization will be discussed later in this article.

For beauty supply retail stores run by individuals, a good pricing policy should take inventory turnover into account. In reality, no beauty supply retail store run by an individual had regularly run discount promotions for human hair products showing slow turnover. Some of them had sales event for old stocks but they were limited to stocks lasted more than hundred days in the inventory and they were irregularly held.

In the case of beauty supply chain stores, a different pricing policy was established. They were similarly using a fixed markup benchmark with variations for brand consideration, but in addition they would reflect inventory turnover to the sales price. Another critical difference is that they have a much flexible pricing policy based on the turnover, customer preference, and so on. It was possible through an established profit and loss goal for a store and for a product category. Let’s consider an imaginary store with the following performance stats.

In a cursory look, every item was sold at profit because the gross margin was preset to 50%, meaning half of the sales revenue must be profit. However, the total cost of goods for Company A’s human hair products was $940, and in that year the total sales revenue for Company A's human hair products was $1,000. Hence, the retail store merely had $60 profit despite having sold more than 20 pieces at $20 profit apiece. The missing money is locked up in the inventory.

제품이 구매했던 연도에 다 판매되지 못하고 일부 재고가 남았다.

50%로서 판매가의 절반이 소매점의 이윤으로 남는 것 같지만 그렇 지 않다. 제품 전체 매입금액은 $940이고 그 해에 A사 휴먼 헤어 를 판매한 매출액은 $1,000이므로 소매점이 실질적으로 남긴 돈은 $60 뿐이다. 나머지 돈은 재고로 잠겨 있는 상황이다. 그런데, A사 휴먼헤어 27호는 현재의 판매 속도가 유지된다면 앞으 로 4년이 지나야 판매가 완료될 것이다. 그리고 613호는 2년 차가 끝날 무렵이 되어야 판매가 완료될 것으로 예상된다. 문제는 이런 속 도로 판매된다면 너무 오랫동안 ‘내’ 돈이 제품에 잠겨 있게 된다. 여 기에 휴먼 헤어 제품은 시간이 지날수록 수분이 빠져나가서 제품의 가치가 하락된다는 것이다. 그래서 27호 제품은 4년 차가 되었을 때 는 판매가 불가능한 상태가 되어있을 수 있다. 가격을 할인해서 2년 차에 모든 A사 휴먼헤어 재고를 처분함으로 써 돈이 제품에 물려 있는 시간도 줄이고, 재고 관리 비용도 줄일 수 있다. 그렇다면 가격을 얼마큼 할인해 볼까?

However, if you compute the result, the gross margin is 45% of the cost of goods, which is only 5% less than the no discount scenario. Beauty supply chain stores can lure more customers with deep discounts which is available through a flexible pricing policy that is based on the target gross margin. As such, newly introduced items are priced with a fixed rate markup just like retail stores run by individuals, but for products that last longer period in the inventory chain stores would apply a deep discount under which the overall target gross margin can be still achieved.

For example, beauty supply retail store chain X set a target gross margin of 40% for hair products. Depending on the brands, newly launched products will be sold at 1.5 times or 2.2 times the cost of goods. A very popular human hair product can be a loss-leader sold at $3 per pack per customer because at the end of the day, you only need to meet the 40% gross margin through sales of all hair products. We will discuss it further later in the article.

To accurately calculate a gross margin, you need to know the cost of goods sold. Cost of goods sold can be calculated as follows. Here, ending inventory for the year is the dollar amount of inventory at the end of December, and for the month, it would be on the last day of the month. Beginning inventory for the year is the dollar amount of inventory at the beginning of January, and for the month, it would be on the first day of the month.

이번 조사에 응답한 개인 운영 뷰티서플라이 소매점 중에서 헤어/ 케미컬/잡화 제품에 대한 재고 전체를 관리하는 개인 운영 뷰티서 플라이 소매점은 놀랍게도 한군데도 없었다. 헤어나 케미컬 제품은 포스 시스템을 통하여 재고관리까지 하는 소매점이 전체 조사 대 상 소매점 중 19%인 5개 점이 있었다. 문제는, 잡화의 경우 바코드 가 없는 경우가 많기 때문에 제품마다 소매점 내부에서만 사용하 는 바코드를 생성시켜 입고, 출고 및 재고 수량까지 관리하려면 전 담 인력이 필요하기 때문에 매출 규모가 크지 않은 개인 운영 뷰티 서플라이 소매점에서는 전체 제품에 대한 재고 수량 관리가 매우 어려운 상황이었다. 따라서, 정확한 매출원가 산정이 어려우므로 정확한 마진율 계산이 쉽지 않다. 그렇다면 포스 시스템을 사용하지 않기 때문에 정확한 재고 수량 관리를 하지 못하는 개인 운영 뷰티서플라이 소매점은 마 진율을 추정할 방법이 없을까?

Surprisingly, there was no beauty supply retail store run by an individual that managed inventory for all products including hair, chemical, and miscellaneous. There were five (19% of the total) retail stores that managed partial inventory including hair and chemical products through POS system. The difficulty using POS for inventory management arises from miscellaneous products that usually lack barcodes, for which retail stores need to create a unique in-store UPC per item to manage the stock and inventory. For smaller retail stores run by individuals, having a designated employee for the task is burdensome. Therefore, they face a very difficult situation managing entire inventory with POS system.

Consequently, it is not plausible for many retail stores to calculate gross margin accurately based on the cost of goods sold. What would be an alternative method to calculate gross margin when accurate inventory cannot be determined because POS system is at least partially not implemented.

Albeit rough, there is a way to calculate gross margin based on the data most beauty supplies currently possess. It is the ratio of the monthly revenue to the cost of goods over the last two years. As long as the sales ratio among product categories of hair, chemical, and miscellaneous products stay more or less the same and the inventory turnover is around 360 days, you can calculate this ratio and have it as a reference point for gross margin.

This method will not work for an exceptional month such as when you purchase an unprecedented amount of hair products or when today’s revenue is incomparably larger or smaller than the past year’s.
