Interview with Marcelo: Mecano’s expansion in the USA

Mecano, the division of Gonvarri Industries specializing in cable tray structures, has begun its foray into the competitive U.S. market through a strategic alliance with a local partner.

Marcelo Gómez Gaviria, Mecano’s manager, shares in this interview the challenges, opportunities, and future vision of this important step towards internationalization.

About the Expansion Strategy

What strategic factors motivated Mecano to expand into the U.S. market?

The U.S. market is the main one in our region and one of the largest consumers of steel and aluminum products in the electrical sector. It has a mature infrastructure that is constantly being modernized, either through conventional technologies or the implementation of renewable energy projects. As the largest electrical infrastructure market in the region, with an estimated value of $100 billion and projected

growth of 6-8% annually, participating in it represents a significant leap for the MECANO line in terms of international growth and positioning as a leading brand in its segment.

Additionally, the U.S. market offers opportunities for premium quality manufacturing capable of meeting its regulations and ensuring competitive delivery times. Our industrial capacity, combined with an efficient logistics model, is a key factor for achieving success in this demanding environment.

Why was a local partner chosen as the entry route instead of establishing a subsidiary directly? What kind of support or collaboration does your local partner offer in terms of distribution and after-sales service?

Unlike other markets in the region, in the United States it is common to find companies that act as representatives of manufacturers and are a key part of the commercial chain.

Manufacturer Representatives are organized into associations and function as intermediaries between manufacturers, distribution channels, EPC (Engineering, Procurement, and Construction) companies, and contractors.

These representatives work on commission, making this model ideal for us at this initial stage. It allows us to avoid fixed costs associated with a commercial staff while leveraging their market experience and established business relationships.

Manufacturer Representatives are the visible face of the brand to customers. Their work includes identifying business opportunities, establishing business relationships with distributors, filtering quotation requests, and managing claims.

Their local presence adds significant value for U.S. buyers, as it facilitates trust and direct communication with our customers.

What were the biggest logistical and regulatory challenges faced when entering this market?

In logistical terms, one of the main challenges is establishing inventory of standard products in local warehouses to serve customers who require immediate deliveries and cannot wait for shipments from our plant in Colombia. This consignment product scheme is crucial for gaining competitiveness.

Additionally, it was necessary to optimize our packaging models, designing units that reduce logistics costs, prevent product damage, and minimize claims.

In the regulatory field, complying with the strict regulations of the U.S. market was a significant challenge. This included obtaining product certifications under local standards, such as NEMA and UL, to ensure quality and market access.

Which specific sectors of the U.S. market does Mecano consider the most promising for its products?

Initially, we identified a great opportunity in the distribution segment, especially with standard products that are part of our structural system.

This system includes Strut-type profiles and the necessary components to build cable tray support systems, such as plates, angles, and bases. Both national and independent electrical product distribution chains are large consumers of these types of products, and the demand volume is significant.

On the other hand, Busbars represent a line with great potential. Currently, local manufacturers face long delivery times, which opens up the possibility for us to capture part of the market by offering more competitive lead times. However, this first requires obtaining UL certification and ensuring adequate industrial capacity to handle large-scale projects.

Regions such as Texas, Arkansas, Tennessee, and Georgia are promising due to their high industrial activity and alignment with the markets where Mecano has experience in other countries.

What short- and medium-term goals have been set for the U.S. operation?

In the short term, the main goal was to structure a commercial management channel through Manufacturer Representatives. So far, we have signed contracts with 3 representatives covering 14 states in the southeastern United States, which will allow us to gain visibility in distribution channels and among contractors.

In the medium term, we aim to establish commercial agreements with distributors to maintain inventories of Strut-type profiles and accessories in their warehouses.

Additionally, we plan to achieve UL certification for our Busbars, which will allow us to start generating business opportunities in this line.

Adaptation and differentiation in the U.S. market

How have you adapted your products or business strategies to meet the demands of U.S. customers?

To compete in the U.S. market, we have adopted a different logistics model, based on standardized packaging units for certain products.

This allows us to reach customers with a well-presented product while ensuring a more efficient logistics process.

Given that this is a highly specialized market, we have diversified our portfolio by incorporating key product types that are

essential in the catalog of manufacturers in our category.

What sets Mecano apart from other local competitors in the U.S.?

What sets Mecano apart from other local competitors in the United States is the backing of a corporation expert in the transformation of steel and aluminum, combined with our ability to offer more competitive delivery times.

This is especially relevant at a time when local manufacturers face high saturation in their industrial capacity.

About operational aspects

How is the supply chain structured to ensure efficiency in the U.S.?

Our supply chain includes companies that provide storage services for our standard references and work with 3PL (Third-Party Logistics) operators for the dispatch and delivery of products in different states.

The challenge is to complement this structure with the generation of inventories in the warehouses of various distribution channels, which will facilitate a daily sales dynamic for small and medium-sized electrical product installers.

Do you plan to manufacture products in the U.S. in the future, or will you continue exporting them from your current plants?

In this first phase, we manufacture all products from our plant in Colombia.

However, depending on sales growth, we could explore alliances with local manufacturers and even consider establishing production processes within the group’s plants that already have a presence in this country.

Impact on the company

What internal changes has this expansion required in terms of organization or human resources?

Preparing to enter the U.S. market has required a team with a high level of English, strong technical and commercial skills, strategic vision, and a clear focus on achieving goals. In this regard, we have incorporated a Business Development Manager responsible for executing the expansion strategy.

Are you considering opening new product lines or specific innovations for this market?

Yes, we are developing new products to complement our portfolio. Some have high demand in markets where we already operate, while others will allow us to enter emerging sectors such as solar, where we have historically had little presence but see great growth potential.

What lessons have you learned so far from this internationalization experience?

We have learned a lot in this process. Firstly, the high level of specificity and detail required by the U.S. market has led us to question and improve the breadth and quality of our portfolio. In logistical terms, we have identified opportunities for improvement in packaging design and dispatch units to make our logistics more efficient and minimize delivery errors.

This market has taught us that our business is not only about products but also about logistics. Customers are willing to pay differential prices for better delivery times, as long as quality standards and certifications are met. Another major challenge has been finding human talent with the necessary technical and commercial

skills, along with advanced English proficiency. This has become a critical factor for the success of the expansion.

Future vision

What growth prospects do you see for Mecano in the U.S. over the next five years?

In the next five years, we hope to have consolidated distribution channels that will allow us to achieve a market share of 1% and ensure sales close to $10 million.

How do you expect this foray to impact the global perception of the Mecano brand?

Our foray into the United States will position Mecano as a high-standard brand and strengthen its prestige within the group. This would not only facilitate entry into other high-volume markets but also consolidate our position as a benchmark in electrical products and innovative solutions.

Are there plans to expand to other regions of North America, such as

Canada or Mexico, based on this experience?

For now, our focus is on the United States. However, the markets of Canada and Mexico are viable options for the future. We will carefully evaluate any opportunity in these regions based on their strategic and operational viability.

What role does innovation play in this new stage of international expansion?

The electrical market is constantly evolving, and innovation is key to staying competitive. We work every day on developing new products and finding more efficient ways of doing things. This is essential to maintain and increase our market share, especially in the U.S. market, where we are competing with high-standard manufacturers offering very complete and extensive product portfolios.

Finally, what advice would you give to other group companies looking to expand into the United States?

For group companies looking to expand into the United States, it is essential to:

1

Thoroughly study the commercial model and market dynamics

5 2 3 4

Participate in strategic fairs and conferences to generate relationships and business opportunities.

Ensure regulatory compliance, as local specifications are strict and protect the market.

Design an efficient logistics model with good response times and optimized packaging.

Have available inventories through own warehouses or strategic allies, as well as industrial capacity to handle large volume projects.

Finally, having personnel with advanced English proficiency will be essential, not only in commercial areas but also in support and after-sales areas, which will eventually need to attend to customers and handle documentation, formats, and contracts in this language. Companies should therefore prepare for this need through effective recruitment processes and language training programs.
