MAKING YOUR MILES COUNT Robert D. Scheper

Avoid Playing Whac-A-Mole Have you ever gone to a fair or exhibition that has rides and games for young people? Occasionally you come across a game called “Whac-A-Mole”. A typical Whac-A-Mole machine consists of a large, waist-level cabinet with five holes in the top and a large, soft, black mallet. Each hole contains a single plastic mole and the machinery necessary to move it up and down. Once the game starts, the moles will begin to pop up from their holes at random, every half second. You move your mallet around trying to rack up as many points as possible. The object of the game is to force the individual moles back into their holes by hitting them directly on the head with the mallet, thereby adding to your score. The more quickly this is done, the higher the final score will be. I’ve learned to be cynical of this game because it seems to me to represent life too much. Being a manager can often resemble playing WHAC-A-Mole. An issue arises that requires immediate attention, a quick answer or directive. Just as that issue is ‘pointed out’, another one pops up. Repeatedly, all day long, one issue after the other consumes your time and energy. It doesn’t seem to stop until the end of the day... only to restart the next morning. 16 • OVER THE ROAD

A well-structured company will always require a manager to deal with issues, but a poorly structured company requires the manager to deal with all or too many issues. I’m a big fan of the book “The Four Disciplines of Execution” (Chris McChesney, Jim Huling and Sean Covey). This great book introduces the reader to an all too familiar topic: the “whirlwind”; the daily activity that takes you away from achieving your goals in business/ life. They are necessary in operations but distract from the important things in your organization (or life). Sometimes it is friends and family that project too much drama into your day for the content being presented. They needlessly drag us into issues that absorb countless minutes and hours of uselessness. If we are not careful, we can waste irredeemable swaths of our lives dealing with urgent nothingness. I have developed two responses that seem to have minimized this life tendency significantly (these are neither exclusive nor exhaustive). The first is not actually a response because it’s my habit of MARCH 2019


fraction of time and effort to solve an issue. However, properly solved it will reduce the long-term exposure to the urgent. Well worth the investment.

‘non-response’. Too often we need to be needed so when any issue arises, our knee jerk response is to put our two cents worth into it. This does NOT need to happen. Many conflicts can solve themselves without our input. Just because we are given a mallet to Whac a Mole doesn’t automatically mean we ‘NEED’ to use it at the first sight of a rodent (problem). If we can’t hold our own tongue, too often we are the problem… not the solution. Developing additional patience and trust for those around us reduces the tendency to be the prima donna (definition: An overly sensitive person who is temperamental and difficult to work with). This requires self confidence in yourself and your future, but focusing on the truly important requires the need to weed out the urgent. Being indispensable for the important issues needs us to distance ourselves from the simple, urgent issues.

Avoiding the Whac-A-Mole game is critical to developing a great company and team. It’s certainly not easy but it is always worth the effort. About the Author: Robert D. The second response is the pre-empting of issues before the issues occur. Seeing danger or conflicts before they become an issue is the requirement of every great manager. It’s the 30,000 foot perspective and it’s the ability to see the why or the how in the urgent thing that is developing. To see it in the first place, not just see it as it comes to our desk or into our life.

Tackling Driver Turnover – Part Two In Part One, we talked about the delusion of the industry. We talked about the sales job to the inside the walls personnel and we talked a little about apathy. The next step if you were to follow the process of our retention action plan at TCA would be to establish how we as a company will conduct ourselves moving forward. Not only in regards to driver turnover but in all of our business interactions, customers, suppliers, the communities we operate in, the motoring public, government agencies and alike. Of course, I’m talking about company values and I am treading softly here because I see many companies expressing their company values statement very proudly on their websites and they look and read great. The issue that can come to play is that in many cases, the statement was created in a cocoon. What I mean by that is, it is quite likely that the statement was developed with the assistance of a well-intended consultant. Possibly at a corporate retreat where the senior management team bonds for a weekend and produces a document designed to become a shining beacon for all to follow. The potential problem is that when someone tells me how to act, or tells me to act in accordance to their values rather than my own, I immediately question their intentions. And by the way, what about my core values; do they mean nothing to you? My core values were instilled in me by my parents, my mentors, my grandparents, teachers and my friends etc. What the goal should be is to turn personal values into shared values and for that, we need a consensus where everyone who chooses to participate in the exercise helps develop the statement and is strongly encouraged to do so. 24 • OVER THE ROAD

I believe the best way of gaining consensus on a value statement is to ask everyone in the business to contribute to the effort. If done this way, they truly are shared values and I believe have much more power when they are challenged or bumped up against during any given situation. So here is the question for your people. “In a single paragraph, please describe the ideal company you would like to work for. Please make your description short and to the point”. The nice thing with this is that we, as humans, share many of the same values. We want honesty, respect, opportunity, accountability, clarity etc. When my company went through this exercise, I called the value statement we collectively came up with ‘my sword’. I used it on many occasions and I truly believe it had more power because I could say that we, as a group, had decided on the statement rather than creating the statement with an outside consultant brought in by ownership for all to be guided. My friend Geoff Topping VP, HR over at Challenger Motor Freight puts this in perspective while explaining things to new employees. They have a Vision, Mission and Values statements that they teach to all new hires. For his folks to better understand the statements, he calls them The Dream, The Direction and The Behaviour, which is a great way to put a different paradigm onto the subject. What you have started to do here is build the platform. When you have high turnover in a company, there is a genuine likelihood that your drivers don’t believe too much of what management has to say. I genuinely hope that I don’t offend when I state this but it is likely true. So before you put your retention plan in place, you have to build a solid foundation from which to MARCH 2019


launch it. It would be best if you got the people inside your walls all pulling in the same direction.

For instance, we showed a 5-cent per mile item for license plates – and then a 5-cent deduction for those plates. Also, there was the 3 cents for insurance along with a deduction later on for the insurance we paid. There were several items like this with the Owner Operator now getting a grossed up per mile pay rate, followed by the itemized deductions of all these items.

Once you have the groundwork done, the next step is to thoroughly understand exactly where you are in the marketplace and where you are when you are competing to recruit and retain drivers. To some, this might seem obvious but believe me, many companies do not get this part right. Here is the question; where are you relative to the competition and does that position match your company’s growth expectations and budget? If your company has a growth expansion plan, you had better place your Driver and Owner Operator remuneration in the upper quartile for your geographic area or good luck with ever achieving your goals. Similarly, if your plan is focused on increased operating revenue without substantial growth, you might be okay with being at the midpoint or a little higher. If you aren’t monitoring this essential element of your retention efforts, then get on it now!

The new gross line ended up higher than the competition (they were being paid better all along) but the net amount was the same as it was before. It cost us nothing to do, but now the Owner Operators were satisfied and the complaints stopped. We did not deceive anyone. We told everyone what we were doing. Lesson learned. Perception is the reality. That is important to keep in mind when looking at various pay packages and techniques. If you have high turnover, your company is likely being measured entirely by your remuneration package by your Drivers and Owner Operators. This is a sad truth, but a real one. With that in mind, perception is reality and how things look is important. In my own experience, we simplified the Owner-Operator pay so that we paid our contractors a net amount after all the items we added and then deducted from their pay had been netted out. It was straightforward and we were proud of what we had done for our Owner Operators. However, after a while we started getting complaints that the competition was paying a higher rate. Sure they had deductions too, but they were apparently getting a higher top line than our Owner Operators – or so they believed. After explanations failed to calm the situation, we changed our payment system to add in the details of all the items we paid on behalf of the Owner Operators and then showed the corresponding deductions. What Will the Humboldt Legacy Be? We have all heard about last year’s tragic crash in Saskatchewan. 13 lives lost plus so many injured. Many of the injured will suffer bodily pain and suffering for the rest of their lives and let us not forget about their mental health. There are also the unknown victims: the parents, brothers, sisters and those that loved people on the bus. The community will forever be changed. Then there is the truck driver. Although he violated many laws that day and for days prior to the crash, I don’t believe that he ever intended to kill that day. Nor did he think that the illegal actions that he was taking would result in changing so many lives, including his own, his loved ones and that of an entire industry and country. So, what will the legacy of this tragedy be? What will the long-term effect be on the trucking industry? I’ve frequently been asked what I think about the impact of this event. We have already started to see the first impact. The Province of Ontario has for over a year

now had its MELT (Minimum Entry Level Training) program for the tractor trailer and now other provinces have started to also put minimums into place. Anecdotal evidence in Ontario says that a newly licensed tractor-trailer driver is a better driver than ever before. And that is having a positive impact on the trucking industry. Will a version of the MELT program roll out to every Province in Canada? That could be the first impact the Humboldt crash could have. Will the Federal Government mandate some sort of Minimum Entry Level Training for all of Canada? What improvements could be made to MELT? We know that MELT is a good start, but where will it go from here? Okay, so I believe and hope that Minimum Entry Level Training will move across Canada. What is another impact the Humboldt catastrophic crash could have? How about ELDs? Yes, Electronic Logging Devices. Will Humboldt cause an earlier implementation date of these logging

I for one believe that owners should be held to a high standard. I know that they are not in the cab with the drivers BUT, it is all too frequent that they (owners) choose not to put strong policies in place because of the driver shortage. They tell me that they can’t hire drivers and therefore, they can’t discipline their drivers. The recourse for this approach by owners is that the government agencies responsible for the safety of our roads need to have more prominent teeth.

So, I think the above two are rather apparent changes that are either in the midst of being implemented or about to be. How will Humboldt directly affect drivers? Will the transportation segments of each Province be told to concentrate more on Hours of Service at the Roadside Inspection Stations (Scales)? What about our truck driver training schools? I believe that outside of the Province of Ontario, they will be significantly affected whether or not a MELT is introduced. The authorities must currently be looking deeper into this issue.

Drivers, work for someone who cares, who cares about your well-being, who cares about your safety on the road and who cares for others as much as they care for their own.

Let’s not forget the trucking company owners. Yes, I know that as of the date of writing, the owner of the trucking company involved in Humboldt has been charged with eight offences and not yet convicted of anything. I do expect that the owner will be sentenced to something BUT, the charges are really quite minimal. The charge is a maximum penalty of $5,000 per charge. We need to remember that owners are responsible for the actions of their drivers and lives were lost, others
