The Hidden Contract Part 2... Employee Spark Notes

By Frank J. Rich Last week I began a three-part series on the issue of failed expectations in the workplace; those on the part of employer and employee. The pain in this result is at the cost of job fulfillment for the employee and organizational health for the employer. Unfulfilled expectations are a major disequilibrating factor in the dysfunctional nature of organizations.

As mentioned last week, noted leadership expert and educator John Paul Kotter explains misaligned expectations in terms of a “psychological contract.” He defines this as “an implicit contract between an individual and the organization which specifies what each expects to give and receive from the other in a relationship.”

Matches and misalignments usually occur by the seven sets of expectations in this “hidden” contract. When an employee realizes that the employer cannot meet a key expectation in the contract, there is often a feeling of having been betrayed, as if a real contract has been broken in bad faith. This is often the “shock” or turning point that begins the downward cycle toward disengagement and departure.

• Make them (feedback and coaching) part of the culture—attention to the needs of others is the “white magic” in business.

• Create peer-level partnerships—do nothing else well and you’ll blow away the competition. Experts agree; companies achieve greatest results using feedback systems in which managers and subordinates partner in handling performance issues.

• Terminate non-performers—when best efforts don’t produce the agreed upon results there is a misfit. People must see the opportunity in a “grow-or-go” meritocracy.

• Hold managers accountable—you must hold managers accountable for making systems work.

Reason #2: Mismatch Between Job and Person Research shows that most workers (80%) believe that their strengths are underutilized. Why? Because management lacks the commitment and passion for selecting the right people for the right jobs. The math of achievement, we know, is passion plus commitment. And the greatest obstacle to poor selection of people is a lack of understanding about the nature of human talent. This leads to a tendency toward “thing” management and not leadership. The result is the tendency to hire skills and knowledge and not character and talent. This leads to short-term solutions—filling slots—at the risk of long-term asset management. People are an organization’s most valuable asset.

Best-Fit Selection Practices • Commit to the growth of the talent pool—the right people in the right jobs, leaving little to chance when it comes to recruiting and interviewing.

• Talent forecasting and success-factor analysis—focus on key business goals that define/drive talent needs on pivotal high-value jobs and careful candidate assessments.

• Cast a wider recruiting net—consider new sources of talent.

• Purpose-driven, rigorous interviewing—build a hiring model and train all managers in behavioral and situational interviewing.

• Measure hiring success—track the quality of hires by quantifying the qualitative aspects of each candidate—“people work well with her, are attracted to her, enjoy win-win results, seem happier,” etc.

Reason #3: Too Little Coaching and Feedback Performance coaching and feedback are essential to excellence and maintaining all-important alignment. Employees instinctively ask four important questions.

1. Where is the company going?

2. How will it get there?

3. What contribution does it expect of me?

4. How am I doing?

Reason #4: Too Few Growth and Advancement Opportunities Don’t let productivity gains come at the cost of job satisfaction, growth, and opportunity for employees. Grow the value of self-direction over control and autonomy. Employers of “choice” communicate clearly that employees must take the initiative in their own career development, and they give their people the tools and training needed to achieve it.

How to Grow Employees • Provide self-assessment tools and career self-management training. Provide workshops, software, and other tools to aid employees in increasing their self-awareness and enhancing their goal-setting efforts.

• Offer career coaching and training for all managers. Few “achievers” succeed on their own without the help of interested, knowing others. Be an organization of coaches.

• Easy access to career and competency requirements. Let people “see” how real the opportunities are in your organization.

• Create alternatives to ladder climbing. Develop higher-level technical positions with increasing responsibility and commensurate pay.

• Keep employees informed. Of the company’s marketing and growth plans and the opportunities that attend them.

• Build an active job-posting process. Don’t rely on job-posting systems alone; communicate through career workshops and other, less formal ways.

Look Within FIRST • Show a clear preference for hiring from within. Look to internal hiring as the first option; go outside only when necessary.

• Create a strong mentoring culture. Formal mentoring programs help build leaders and increase employee retention. Train all managers to be mentors.

• Separate career development from performance appraisals. It moves the focus from appraisal to career or personal development.

Review All Talent Effectively • Install a talent review and succession management system. Organizations must build from the ground up.

• Maintain a strong commitment to employee training. Don’t fear the possibility of training employees that then leave your company. Train your employees so they can leave, or else they most likely will leave. What if you don’t train them and they stay?
