Expanding your customer base

It’s not just automotive technicians and dealerships that need tools; try looking outside your norm for new customers.

When it comes to our work, it’s easy to get sucked into what’s typical. In fact, it makes sense to follow the norm, especially if you’re just starting. You start with the basics to grasp what to do, and you follow the example of what others are doing around you. From there, it can be easy to get complacent.

However, if you’re looking to shake things up with your business, it may be worth it to start expanding your horizons, and by that, I mean finding customers who may be outside of your comfort zone.

Having spoken with many of you over the years, I know how common it is to go from vehicle technician to mobile tool distributor. Vehicle techs will always need new tools, whether they’ve broken an old tool, appear to be collecting them like Pokémon, or need something specific for the job they’re working on, you likely won’t be short of business in this industry.

Notice how I said “likely?”

For some distributors, selling to those who repair vehicles will be enough, but no two routes are the same. For those in an area where dealerships, automotive repair shops, heavy duty repair shops, and the like are few and far between, consider reaching out to more agricultural-based

customers like farms, vineyards, or orchards.

Independent distributor Matt Rowaan’s route runs through Ontario, and with the large number of wineries in Niagara, he’s able to sell tools to a company that services and sells equipment to harvest grapes.

If your route doesn’t venture out to rural roads, there are still many other customers to look into. Similar to vehicle repair, there’s also motorcycle repair, aircraft repair, marine repair, heavy equipment, etc.

In this month’s cover story (pg. 20), independent distributor Brian Deakins moved crosscountry and had to establish a new route. To do this, it was a balance of putting himself out there and being open to new opportunities.

“I just started driving around, and I’d pull into shops,” Deakins says. “Then other times there’d be people somewhere, they’d see me and ask me to come by, like with the DOT garage. I didn’t know where that was, but they saw me somewhere and stopped me and asked me to come over. It goes a little bit of both, me pulling in or somebody asking me to stop by.”

Maximizing your BUSINESS’ POTENTIAL

It

can be daunting to branch out into other industries, but the potential exists within the tools you already keep on your truck.

After 30 years in the industry, independent distributor Brian Deakins is no stranger to the automotive world . On his route just outside of Charlotte, North Carolina, Deakins makes the usual stops at auto body shops, but he’s been lucky enough to slip into many different industries as well. From motorcycle shops, truck modification shops, boat repair shops, Department of Transportation (DOT) garages, and more, Deakins has stepped up and out, maximizing the potential of his business in the process.

While it may seem like no small feat, you might not realize how wellpositioned your own business is to start taking on non-automotive customers.

RIGHT PLACE, RIGHT TIME

About 15 years ago, Deakins had to essentially start over after moving from California to North Carolina. To establish a route in his new territory, he stopped at different shops to get a lay of the land. When it came to gaining business, it was a balance of putting himself out there and being open to new opportunities.

“I just started driving around, and I’d pull into shops,” Deakins says. “Then other times there’d be people somewhere, they’d see me and ask me to come by, like with the DOT garage. I didn’t know where that was, but they saw me somewhere and stopped me and asked me to come over. It goes a little bit of both me pulling in or somebody asking me to stop by.”

Deakins knows exactly how it feels to pivot into new industries. Before becoming a tool distributor, he worked as an aircraft technician for 12 years. By connecting with his customers, Deakins opened up opportunities for different businesses to seek his services later on.

It might not be as simple as having potential customers approach you; it certainly wasn’t always that simple for Deakins. Sometimes, you’ll have to put in the extra effort to find those new industry opportunities. Victor Rivilla, marketing director at CanDo International, suggests using the internet and doing your own research to find out what shops are in your area and who might be a good fit for your business.

“The easiest approach [to expand into other industries] is to use the internet to scour these new types of industries that are in your area, gather all their addresses, and personally pay them a visit with marketing, collateral, and samples that cater to that business,” Rivilla says. “Demonstrating how a tool can save time and money almost always closes the deal and gets the dealer a new customer.”

Chances are that you might be the only tool distributor that stops at these places since so much of the focus is on automotive shops for many distributors.

“Just go in there and ask the question is the biggest advice I would give,” says David Goodman, marketing director at Cutting Edge Automotive Solutions (CEAS). “They couldn’t be happier to see you because they’re sort of the forgotten people, marine and motorcycle shops, in both parts of these industries.”

USING WHAT YOU HAVE

You might not realize it, but you probably already have a handful of tools sitting on your truck right now that someone working on aircraft, boats, city buses, or even tractors could find useful for their shops.

DIAGNOSTICS

One of the most versatile products you can keep on your truck is diagnostic equipment. For any kind of vehicle, from motorcycles, cars, and trucks to

tractors, boats, and buses, diagnostics play a key role in the repair process.

“Diagnostics help us to get into those other shops and help the distributors diversify by being able to visit motorcycle body shops and things like that,” Goodman says.

Thermal imaging cameras play an emerging role in many different industries, according to TOPDON’s marketing director, Justin Herald. These products help to diagnose engine issues and leaks and can play a pivotal role not only in passenger vehicles but in commercial and heavy duty as well.

“Thermal cameras are probably one of the biggest opportunities that we see. There’s so much crossover in industries to be able to use it,” Herald explains. “That was a product [that] for the longest time was priced out of most people’s budget, and the technology

of that has come down drastically in price. It can be a great diagnostic tool no matter the industry you’re in.”

For many diagnostic tools, particularly scan tools, switching the software to specialize in motorcycles instead of cars, for example, can be as simple as downloading additional software. Two of the models TOPDON offers, the Phoenix Max and Phoenix Smart, offer full OE-level diagnostics for automotive, but technicians can add heavy duty capabilities with a yearly fee.

says CanDo’s Rivilla. “Our tools are allinclusive, so there is no need to add additional software suites or cables.”

BATTERY STARTING/CHARGING

In the same vein as diagnostic equipment, if you’re considering branching out to other industries, TOPDON’s Herald suggests looking no further than the battery products you keep stocked on your truck. Every vehicle on the road is powered by some kind of battery, and inevitably, at some point in that battery’s lifetime, it will need work done on it.

“Battery chargers, jumpstarters, tests, any of that kind of [product], plays a part in most industries,” Herald says.

When it comes to using a jumpstarter for, say, a heavy duty truck or farming equipment, chances are you’ll need something with a little more power to it. Amongst TOPDON’s jumpstarter offerings is the V4500 Plus jumpstarter, which is built for professional and heavy duty vehicles.

“There is a lot of overlap from the automotive guys,” CEAS’s Goodman says. “The diesel guys are going to need the same thing, they’re just going to need a size bigger.”

For some industries, it can be as simple as just buying a larger size or higher amperage. It takes away a little bit of the headache that can come from trying to learn the intricacies of a new field and gets you closer to making that sale.

HAND TOOLS

Hand tools have a lot of versatile functions, making them valuable in more than just the automotive field. While the function and purpose of a car is undoubtedly different from that of a tractor or garbage truck, they all still carry bolts, fasteners, and many of the

same small elements that keep them from falling apart. This is where hand tools come into play.

“Most of the stuff I’m selling dayto-day is hand tools, cordless tools, torque wrenches, which all translates to every industry,” Deakins says. “It’s pretty much the same, just some on a different scale.”

If you’re hoping to add farms to your route, it’s a good idea to add sockets and wrenches in some bigger sizes. In addition to their standard automotive tooling, CEAS also goes up to 2-1/2” drive, 200mm sockets.

“They’re massive 40 to 50-lb sockets,” Goodman explains. “We cover automotive and heavy duty, but also all the way up into major industrial sizes as well.”

By finding a new spin for the products already on board your truck, you position yourself to save money in the process of making it. Don’t sell yourself short; breathe new life into your existing inventory.

STOCKING WHAT YOU DON’T HAVE

One of the biggest challenges a distributor can face is how to organize their truck. Deakins doesn’t separate products based on industry, but he does keep in mind the space he takes up.

If you’re thinking about adding heavy duty shops to your route, maybe consider keeping a couple of larger pieces of equipment, like jack stands. These products can take up a lot of space, so keep that in mind when stocking them. They can also be expensive. Rivilla advises investing in the tools and the humans that use them. The payoff can be great.

“I try to have as much inventory as I can,” Deakins explains. “I hate not having something when somebody needs it.”

Even when servicing automotive shops, you might not always have everything a shop needs every time you visit them. When that happens, Deakins tries to keep an open line of communication with his customers so that if they don’t see something on the truck, he can order it for them and even have it drop-shipped to their shop.

MAXIMIZING YOUR BUSINESS

Expanding into non-automotive market sectors can have a lot of benefits for your tool business. Perhaps one obvious benefit of reaching non-automotive sectors is the increased business

you’ll receive. By selling at shops that service heavier equipment – tractors, buses, boats – you’re more likely to land bigger sales more frequently. The technicians at these shops are less budgetoriented and may not be as impacted by economic recession, according to CanDo’s Rivilla.

“For those that are working in commercial vehicles, money isn’t as big of an object as it is for people that are using a [vehicle] for their regular commute,” CEAS’s Goodman explains. “The industrial space and heavy duty off-highway, those are commercial, so people are using that for business. It’s less about, ‘How much is this going to cost me?’ and more about, ‘How fast can you have this fixed so that I can continue to do my business as usual?’”

Aside from the customers and the increased revenue you’ll generate for your business, by stopping at these places you might not have considered, you’ll open yourself up for networking opportunities with additional technicians.

“Once you get into certain industries and niches, these guys all talk to each other,” TOPDON’s Herald says.

“So if you could be successful with one, I think your name’s going to get around to these other guys.”

The repair industry as a whole is big, covering several different specialties, but when it comes to the area you service, it can feel pretty small. Staying consistent has been a huge tactic for Deakins’ business and an effective way to gain customers.

“I show up every week at the same time, at the same day,” Deakins explains. “One of the trash companies I go to, they have three or four technicians, but there are a lot of people that work there, so I’ll get additional business from other customers or employees that are there, not [just] technicians.”

The biggest advice Deakins has for distributors looking to expand their business is to not take things for granted. If you see a shop in your area, don’t be afraid to step outside of your comfort zone and take a chance. Stop by and see if there’s something they might be able to use on your truck.

“See what happens before you discount it,” Deakins advises. “There’s definitely no harm in trying.”

With the ever-growing variety of products your customers demand as they service today’s complex vehicles, most tool trucks are at their limits for effectively merchandising products. Large tool storage units, tire service equipment, ADAS systems,and more just aren’t practical for display in most tool trucks. Purpose-built enclosed trailers are the perfect way to expose those big-ticket items to

the dangers of being sold by showing them to your customers.

Pulling up to your customer’s shop with a trailer creates a different sales environment than your normal weekly visit with your display van. You can create a sales event focused on the specific products you have displayed in the trailer instead of the routine week-to-week interaction you have with your customers in your tool truck. Planning and preparation go a long way to having an effective event, so targeting specific customers and shops for the products you are promoting and having pre-arranged financing options can be helpful.

Enclosed trailers are also great for promoting your business and products outside of your customers’ shops at events like car shows, racing events, trade shows, tech schools, county

fairs, and community events.

Tim Herr of Herr Display Vans reports seeing increased requests for custom enclosed trailers for mobile tool distributors. He shared that his “customers are using trailers not only for the larger items such as tool storage, but to be able to continue to service their customers and generate sales if their tool truck is down for maintenance or repair. Unexpected mechanical problems or accident damage can sideline a tool truck at any time, so an enclosed trailer is a great back-up plan.”

FINDING THE RIGHT TRAILER

Finding the right enclosed trailer for your mobile tool business is just as important as helping your customers select the right tools and equipment for their needs. Most “off the

lot” cargo trailers are light duty and not well suited for transporting and displaying tool cabinets and shop equipment; they are intended for carrying vehicles and evenly distributed loads. Distributors’ products tend to be very heavy and concentrate the load in a small footprint, and basic trailers are not designed to have heavy loads secured to their walls. Custom trailers can be ordered with structural upgrades such as 12” on-center construction for floor crossmembers, wall posts, and roof bows instead of the 16” or even 24” on-center construction frequently found in enclosed trailers. Double floors, reinforced ramp doors, welded, recessed e-track, and heavier gauge exterior aluminum are available as well.

Size

The size and type of enclosed trailer are important. Knowing the dimensions and weights of the products you plan on displaying will help you decide the proper trailer for your needs. One fundamental consideration is trailer width. Seven-foot-wide trailers have no wheel box wells inside the trailer (external fenders), so your wall space is flat for securing your products. They are typically about 80” in interior width, wall-to-wall. Eight-and-a-half-foot trailers will have a wider interior width of 96” or so, wall-to-wall. However, there will be wheel boxes inside the trailer (typically about an 81” width between the wheel boxes) that somewhat limit where and how you secure and display your products.

Flat front vs. V-nose

You can also choose between flat front or V-nose trailers. Often, mobile tool distributors choose V-nose configurations so they can place the entry door in the curbside of the V-nose and not waste any display space along the side

walls of the trailer. The interior height of the trailer (and, critically, the height of the rear door opening) must be able to accommodate taller products. Seven feet is typically the minimum interior height for this application. Taller trailers also allow for longer ramp doors, which create a lower ramp door angle for easier loading.

Route type

Another consideration is the type of route you are servicing. Is it urban and congested, or more rural and open? Wider, longer trailers are less maneuverable and may pose issues accessing your customer’s locations.

Custom-built

Jason Dietsch of Jason Dietsch Trailer Sales estimates he has sold over 500 custom-built trailers to mobile tool distributors over the years.

“The majority of the trailers we sell to mobile tool distributors are 16’ to 20’ in length, and it’s about evenly divided between 7’ wide and 8.5’ wide trailers,” Dietsch says. He also notes popular options include heavy duty 12-inch on-center construction, tandem 7,000-lb torsion axles, double floors, welded, recessed e-track (which really strengthens the trailer walls), finished interiors with white aluminum or carpeted walls, interior and exterior lighting, 110V electrical service, roof A/C units, and winches.

Trailer weight

Enclosed trailers used for this application typically will have a gross vehicle weight rating (GVWR) of 10,000 to 14,000 lbs, so they are generally towed behind 3/4- or 1-ton trucks. Don’t have a 3/4- or 1-ton truck? No problem! Enterprise Truck Rental and others rent both gas and diesel 3/4 and 1-ton pickups at surprisingly reasonable daily and weekly rates, perfect for occasional use with a trailer.

Built to last

This custom-built tool truck has a specially engineered set of drawers, an outsideaccessible storage compartment, and extra space up top to stack products.

After selling tools for almost a decade, Mac Tools distributor Tim Lawrence knows what he wants in a tool truck.

Like many, Lawrence’s first tool truck was used, so when he decided it was time for an upgrade, he got a brand-new truck. The distributor went with a 24’ long, wide-body 2025 Freightliner M2. To get his custom-built truck, he spoke with Summit Body Works at the Mac Tools Fair.

“I like their work,” Lawrence says. “Their finished products are really nice [and] professional. And so, when I [got] the second truck, it was a no-brainer for me. I just went to them again.”

THE UPGRADES

One of the biggest issues Lawrence had in his previous truck was the rails in the drawers holding his stock of single sockets.

“The standard drawers are just like filing cabinet drawers,” he explains, “and they didn’t handle the weight. I was putting rails in those about every two months.”

Working with Terra Becker and one of Summit’s engineers, they were able to design a custom set of drawers made from steel with 250-lb toolbox rails. In addition to the drawers, the truck has a tool storage compartment that can be accessed from outside the truck. The space is large enough to hold creepers along with extra stock and other tools that are too “cumbersome” to store on the truck.

This time around, Lawrence also went with a taller box on the tool truck to fit more stock on the top shelves. Because of this, he has lighting on the edges of all the shelves so it’s not being blocked by tools on the ceiling.

LEASING VS. BUYING

When it comes to the “why” of getting a new tool truck, Lawrence’s reasoning was simple – the lease on his old truck was up. As opposed to buying his trucks, this distributor prefers to lease.

“The reason I lease is every year, I get 100 percent right off my lease payment,” Lawrence says. “If I purchase them, I gotta work depreciation, right?”

Lawrence actually used his first tool truck’s depreciation to his advantage. After deciding to get a new truck, he

also made the decision to run a second route and wound up buying his first tool truck.

“It was depreciated out so far that I gave almost nothing for it,” he says.

THE SET-UP

With a 30-year background as a heavy equipment technician, Lawrence can offer his customers advice as someone who has been in their shoes and used the same tools they do. He notes that he used Mac Tools as a technician, and when they lost their Mac distributor, it provided the perfect opportunity for him.

“We had just lost a Mac guy,” Lawrence recalls, “and so I looked into the Mac franchise, and everything went pretty fast and pretty easy. So, I just signed on the dotted line.”

He now covers a route through Pasco, Washington, visiting a variety of customers, including manufacturing businesses, independent shops, dealerships, motorcycle shops, heavy equipment shops, the school district, and more.

To accommodate all these customers, Lawrence keeps over a million dollars in inventory. Though much is housed on his truck, he’s also got a 50’ by 60’ warehouse.

With so much inventory on board, the distributor finds it easiest to organize the tools by job, so lube tools on one shelf, brake tools on another, etc. He also keeps the tools closed in their cases instead of open on display to help further maximize his space. If a technician can’t find something, he can easily guide them to it or get it for them, if he doesn’t have it in stock.

“It definitely makes a difference in your sales if you have it in stock,” Lawrence says. “Sometimes the customer can wait for you to get it in, [but] most of the time, they’re in the middle of the job … the bigger inventory helps with that.”

Competing with online retailers

It can be difficult to keep up with the prices and availability of online retailers, but there are several ways to keep your customers coming back to you.

When I first started on a tool truck in 1998, there were online tool sales. Of course, online tool stores weren’t as predominant as they are today, but it was still an option for every one of my customers. I’ve always believed it’s nearly impossible to provide too much customer service. Providing premium customer service is the best defense to counter your customers from buying online or from any other source, for that matter. Every time you pull up to a shop, you need to remember the shop is not obligated to allow you to stop, nor are the technicians obligated to buy from you. It’s not just online retailers you’re competing against. It’s not only the other tool trucks, either. We live in a world where you can buy almost anything from dozens of businesses selling the exact same or very similar items. It’s your obligation to earn the respect of your customers so they’ll value the exceptional service you provide.

BE DEPENDABLE WITH YOUR TECHS

The online deal doesn’t include inperson warranty service, nor does it have the benefit of breaking the full purchase price into affordable weekly payments. Being a dealer with a motto of “I’m sorry it broke,” rather than that all too common, “How did you break it?” makes you the go-to tool dealer of choice.

That’s not to say that if I had a customer bringing me a bent screwdriver every week, I wouldn’t try to help them with the purchase of a pry bar set. Even if the customer’s tool is covered by warranty, the inconvenience of having a non-working tool until your next visit to the shop is an aggravating issue for your customer. That’s another reason it’s never acceptable to skip a shop. It’s so easy now to text a reliable person in that shop to let them know you can’t make it by that week. In the “old days”, I’d call the shop and talk to the service manager to tell them I couldn’t make it in. Service managers usually have so much going on that my message would seldom make it to the techs. They’d want to know where I was. Make sure they understand, if they have a warranty or a need tool, you’ll figure out how to take care of them. They need to know that dependable, weekly service is a top priority for you.

FIND CREATIVE WAYS TO REPURPOSE TOOLS

Creative marketing is another effective defense against online retailers. The cordless tool world is one of the most competitive.

When you have the opportunity to purchase deals with free batteries or tool kits that include additional tools and batteries, break the kits down. I found I could separate the components of the kits and sell them individually at prices that would meet or beat the

online and home stores. Using the batteries out of a kit you’ve separated allows you to run your own “free battery” with a purchase promotion. Make sure you adjust your inventory as you break down kits into individual components.

OFFER A WARRANTY ON YOUR PRODUCTS

Warranty is the cheapest customer service you can provide on a tool truck. I had a customer text me a picture of a new tool cart that had just been the victim of a faulty neutral safety switch on a pickup they were repairing. Along with the picture, the text was, “Is this under warranty?” As I was reading the message, I received another text from them. It was, “We know it’s not warrantied, but you warranty everything else!”

There are so many items that come from the same vendor that most tool trucks carry. Flashlights are probably the best example of an item that can be purchased for less online and are also available from all tool trucks. It’s also the one item that technicians rely on the most. I didn’t care where the light was purchased. If your light isn’t functioning, I’m going to replace it or repair it on the truck. Even back in the days when it took a specialized tool just to replace the lens (and it was a pain to do), I took care of it. On top of that, I never charged for the lens. The same is true for the o-ring and metal retainer on impact tools. I

never charged for a socket retainer kit. I’d remove the old retainer and press a new one on. It didn’t matter what the brand name was on the tool. When you can easily fix an aggravation like having a socket fall off the impact gun, do it. People would usually ask how much they owed for the repair. I’d always explain that I appreciated their business, and I felt it was my job to make their job easier. It’s called customer service.

PROOF OF PURCHASE

You also need to politely educate your customers that some online stores are

not authorized dealers. Proof of purchase becomes an issue for older tools and batteries. If the tool wasn’t purchased from an authorized dealer, the warranty most likely will be denied. Along those lines, do your best to help with warranties for the tools and batteries that were purchased before your relationship with your customer.

It adds one more reason for your customer to purchase from you, the dealer who’s at the shop at the same time every week. Not only are you there to sell tools, but equally as important, to handle warranties.

There’s not a single online retailer

that can compete with the in-person service provided by a quality tool dealer.

Three rules for success

This distributor follows three simple rules to keep his business successful and his customers happy: be honest, be friendly, and be consistent.

Cornwell Quality Tools distributor Brad Astin knew he was fully committed to the distribution lifestyle when he realized he was uncomfortable when his wife referred to the people on his route as just customers. His route in Pensacola, Florida, takes him to a variety of dealerships, independent shops, and marinas, all of which are full of people who regularly buy products from him – they are, by every definition, his customers.

business, especially given the fact that he originally started the job in 2020 during the COVID-19 pandemic. Of course, he’s plenty confident in his relationships with the folks on his route and knows that they’re his customers, but still, they’re more than that.

HUMBLE BEGINNINGS

After spending more than a decade as a route sales manager for a battery company, he started preparing for a change by finishing his degree and exploring his options. Unfortunately, his first position after stepping away was a victim of COVID cost-cutting. Fortunately, he had a much better time with his second stop.

“I had to find something else to do,” Astin says, “and the light bulb went off in my head: ‘If I get a tool truck, I’ll be doing the same thing.”

The start wasn’t without struggle. Not knowing anything but COVID times provided a serious challenge for

Astin, but there were also all of the regular challenges a new distributor faces when they start out.

“Another challenge was just putting myself out there. I’ve always been the keep-to-myself type of person, and when you walk into a shop for your first time without your district manager holding your hand, it’s a little nerve-wracking,” Astin says. “One of the other challenges was managing inventory. When you first get started, everybody wants a full truck, but you’ve just got to be realistic and stock what you can afford.”

Even then, preparation can only get you so far. Success in this business requires a steady head, a strong work ethic, and a whole lot of patience.

“Every day is different,” Astin says. “In the day-to-day life of any job, you just think every day is going to be about the same. But this job is a career ... you have days where you can’t keep your head on straight because you’re selling everything off the truck, and other days, you’re struggling to sell a pocket pry bar.”

At the end of the day, regardless of how much or how little you’ve sold, there’s always more work to be done.

“Sometimes, you’re on the road 11, 12 hours a day,” the distributor explains, “and you come home to work four hours on the truck at night stocking.”

WHY IT’S WORTH IT

No matter how tiring or difficult it can get, Astin finds that being a distributor is worth a lot more than the income it brings in. The long hours can be stressful, and the numbers never end, but each stop is full of friends.

“What I do really enjoy is that it doesn’t feel like you’re working a lot of the time. It feels like you’re just hanging out,” he notes. “You’re trying to sell some tools, and they’re out there to buy tools, but we’re also there to get

to know each other. You have more of a friendly relationship than just a customer.”

And as Astin found out himself, getting to know everyone at his shops translated to better relationships, more sales, and happier customers. Some took longer to warm up to him, but he continued to show up and work on those relationships with the right amount of patience and understanding.

“I think one of the biggest lessons I’ve learned was ‘Don’t judge a book by its cover.’ There are a lot of really good customers out there that you would never think would be a good customer, and it may just be based on their attitude towards you,” Astin says. “And then all of a sudden, the next day, you’re selling them a toolbox that you just never saw coming or the amount that they’re willing to pay. Not being afraid to say, ‘Hey, this is going to run you more than you think,’ and then they say, ‘Oh, I’ll take more than that.’”

PICKING PRODUCTS

Although there are a few specialty tools that he keeps stocked for the marinas on his route, Astin notes that his shops’ needs are fairly standard.

“Power tools are always popular,” Astin says. “Milwaukee, certain air tools are still real popular, but the Milwaukee stuff is always popular. The Vessel iridescent tang purple handled screwdrivers, you can’t keep in stock.”

When we spoke to Astin, he was just getting back from the Cornwell Tool Rally 2025, where he completely revamped his inventory.

“It’s funny, I got to all my shops after I went to the [Cornwell rally] and they say, ‘What did you get from the tool show?’” Astin says. “I haven’t got it in yet, but I can’t remember because I ordered thousands of dollars of stuff!”

FRIENDLY, HONEST, CONSISTENT

Astin’s advice for new distributors is

fairly straightforward, just like the distributor himself.

“Manage your inventory,” he says. “You want to have stuff on the truck, but you don’t want to overload yourself or find you can’t afford it. Keep your business account tight, keep a good eye on it, and make sure it’s business money in, business money out.”

Consistency isn’t just good for accounting – it’s one of the main reasons Astin has found success. Approaching your customers with an open mind and a way to connect can make all the difference.

“Just being friendly and honest upfront with everybody,” Astin says. “Being consistent with the times that I show up, the days that I show up, and showing up each time. …There’s a stigma that we are ripping people off, being tool trucks, and I try to be very upfront with people. If I buy something on sale, I’ll try to make sure that I sell it on sale if the margin allows for it.”

Astin has fine-tuned his typical inventory to best suit his customers' needs. No matter how long it takes to visit all of his stops, Astin still dedicates several hours to cleaning and stocking his truck afterwards.
Astin says he always looks for a common denominator between himself and anyone on his truck.

1Getting ahead of the game

“Usually, if I get a new product, I’ll take a picture of it and post it on my social media and try to spread it out where people can see it. Then they’ll get a little hyped up and they might call

and say, ‘Hey, can you hold me one set aside?’ Mostly that’s what it’s for. I try to get stuff in stock first before other dealers in my area will get it. That way, I can be ahead of the game and put it up on social media.”

“I have a huge Facebook following. When I was with [a flag], they recommended that you do a private group for just your customers, and as people came and went, you remove them from the group. I have 650 people

on a private Facebook group that are customers, ex-customers, wives of customers, secretaries, parts guys, service advisors — people invite their friends to it now. I post specials, new stuff, and I also do TikTok ... all of that is good for business. It’s huge. When I was with [a flag], I would bet that 10 percent of my business came from social media.”

4 Utilizing social for trade-in sales

When it comes to tool sales, Cameron Meyer believes that social media is one of the most important vehicles for distributors. He’s a huge Snapchat user, with about 500 business contacts. He reports that any time he takes something in on trade, he’ll post it on his account, and it will usually be gone before he gets to his next stop.
