Taking over an established tool route

Retired Cornwell distributor Brian Fahlgren talks about transferring his business to his former customer, Elias Valdovinos.

For some mobile tool distributors , retiring can mean finding someone to take over your route. Of course, that’s not always the case. However, if you’re looking for someone to take the reins so you can rest easy knowing your customers are in good hands, former Cornwell Quality Tools distributor Brian Fahlgren recommends looking for someone with these qualities —

• An outgoing, upbeat, and positive personality

• A strong work ethic

• High morals with strong family values

Fahlgren notes that Elias Valdovinos, the technicianturned-tool distributor who took over his route, checks all those boxes.

Though Valdovinos had never thought of running a tool truck, after speaking with Fahlgren, he decided to give it a go.

“Brian made it pretty clear, if you do this the right way, you can make a decent living,” Valdovinos says. Apart from that though, Valdovinos also wanted to keep Fahlgren’s “legacy” alive.

Once the decision of who was taking over his route was decided, the next step was all about transition. Valdovinos spent three weeks riding in Fahlgren’s truck to learn the ropes.

“It was so important for Elias to emulate everything that helped in my success,” Fahlgren notes. “It was also important for me that my customers understood why I thought Elias would maintain the status quo.”

During his ride-along time with Fahlgren, Valdovinos mentions how he was constantly taking notes. The new distributor explains how if a customer approached Fahlgren about a broken tool, he didn’t need to hear about how the tool got broken, he would just hand them a replacement and send them on their way.

“If it’s an issue for [the customer], it’s an issue for me,” Valdovinos says. “I try to run [the truck] the same way [Brian] did.”

The biggest piece of advice Fahlgren imparted to Valdovinos was ensuring that when you leave a stop your customers are talking about what you did for them and not what you did to them. Though not every transition to a new driver will work out, as long as both you and your chosen replacement are willing to put in the work, there’s a good chance your route will remain successful.

ORIGIN

Voltage drop is the simplest way to find wiring faults. If a circuit is loaded and there is resistance in the form of corrosion or bad grounds, the voltage will drop. If the voltage doesn’t drop, the circuit is good. This test determines if the problem is with the car part or the wiring, and it does it in just a few seconds. THE ‘SEASONAL SALE’ doesn’t exist

Though you may sell more A/C tools and equipment during the warmer months, with the right sales tactics, you can be making these sales year-round.

Spring is in the air. The snow is melting. The sun is staying out later and longer, and it won’t be long until the season of summer road trips begins. This changing of the seasons may also mean a change in sales tactics for some mobile distributors or perhaps just a greater push when it comes to A/C tool and equipment sales.

However, Cornwell Quality Tools distributor Elias Valdovinos prefers to take a more holistic approach to selling A/C tools and equipment. In the past year, Valdovinos has sold a number of both R-134a and R-1234yf machines, regardless of the season. His secret to making these sales is simple: observation.

“Every time I walk into a shop, I’m always observing and trying to decipher what they need,” he says. “Sometimes the shops don’t even know they need [an A/C machine] until you bring it up to them. Just being observant of your surroundings can make the sale for you.”

Though observation is a key factor in making sales, mobile distributors should also have a solid understanding of the tools and equipment they’re selling. This understanding should go beyond the basics of each product’s features and benefits or the models offered by different manufacturers; distributors should be aware of any laws or regulations surrounding the products, especially when it comes to A/C tools and equipment.

THE EVOLUTION OF A/C EQUIPMENT

As of 2021, the installation of R-134a refrigerant in passenger cars and light trucks was prohibited by the Environmental Protection Agency (EPA). Instead, R-1234yf is now in use due to its low Global Warming Potential (GWP). Comparatively, R-134a has a GWP of about 1,400 while R-1234yf comes in at less than 4. With this shift came the need to introduce an A/C machine that could handle R-1234yf refrigerant and eventually, arguably the more popular machine, one that could handle both.

However, this isn’t the only update that distributors should be aware of –SAE certifications are another important factor. In the last 10-15 years, SAE has put two regulations in place: SAE J2788 and SAE J2843.

“SAE has always kind of required certifications on the recycling machines,” explains Jeff Wiedecke, national sales manager for Mastercool, Inc. “Years ago, it was about 89 percent of the refrigerant you had to get out. Then the newer SAE regulations required you to get 95 percent of the refrigerant out.”

SAE J2788 refers to R-134a machines and SAE J2843 to R-1234yf machines. These regulations help ensure that all the moisture is being removed from the vehicle’s A/C system, and failure to do so could potentially lead to future damage.

“[If the machine] doesn’t have to get 95 percent or more of the refrigerant out and it doesn’t have the certified filters, which make sure you’re removing all the moisture,” Wiedecke says, “[then] you have a possibility of hydrochloric and/or hydrofluoric acid being created that could eat away from the inside of the system itself.”

Potentially damaging a customer’s vehicle by using a non-certified machine isn’t ideal. Additionally,

Wiedecke notes that if a shop is using a machine that isn’t SAE-certified, they could wind up with around a $40,000 fine from the EPA.

Looking ahead, with the advancements being made on newer model vehicles’ A/C systems, diagnostic tools may be taking the lead for some A/C repairs.

Robinair’s Senior Product Manager Tim Wagaman says, “Modern A/C systems are driving greater efficiency with innovative climate control features that maintain ideal in-cabin

temperatures without the unit running any more than it needs to. With this advanced efficiency comes a host of new sensor elements that are seeing diagnostic tools play a greater role in standard A/C service.”

THE EFFECTS OF EVS ON A/C

Though largely there is little variance between internal combustion engine (ICE), hybrid, and electric vehicle (EV) A/C systems, whether they’re R-134a or R-1234yf, the biggest difference is the compressor.

“It’s electrically driven,” explains Wiedecke, “so you have to be using POE oil, which is non-conductive, instead of PAG oil, which is used in standard cars.”

Due to it being non-conductive, this makes it a safer choice of oil to use in a high-voltage compressor. Additionally, POE oil has better moisture encapsulating qualities that will protect the electrically driven compressor much better, Wiedecke notes.

Valante Pappas, national account manager for FJC, notes that their oils are non-conductive, making them safe to use in EVs.

“They’re designed to work in both belt-driven and electric systems,” Pappas says, “making them a versatile option for a variety of vehicles.”

Servicing EVs and hybrid vehicles is also a bit different for those with R-1234yf systems. When using an A/C machine, technicians are not allowed to automatically inject the oil as they can for vehicles with R-134a systems.

“By law, the machines are prevented from having onboard oil injection,” explains Justin Fisette, senior product marketing manager for Robinair. “The semi-automatic machines will perform most of the service needed, with a technician having to manually inject oil to lubricate the system upon recharge completion.”

Apart from the difference in the oil used and slightly more manual servicing needs, the frequency of part replacement between ICE, hybrid, and

EVs varies quite a bit. In a survey done by Endeavor Business Media’s IMR group, it found that between 2019 to 2023, EVs showed the highest average replacement rate in 11 of the 15 parts respondents were asked about. These parts included:

• A/C compressor

• A/C condenser

• A/C recharged

• A/C tubes and hoses

• Blower motor

• Engine fan cooling motor

• A/C evaporator

• Air conditioning/heater blowers

• Radiator hose (both upper and lower)

• Radiator fan motor

average in zero products, while ICE vehicles scored the highest in four. With this in mind, distributors should make sure that any of their customers who service electric vehicles have the proper tools and equipment on hand to make any of the replacements listed above.

PRODUCT CONSIDERATIONS

The goal of a distributor isn’t to sell their customers products they don’t need. Instead, they should help customers find the tools and equipment that will best aid them in getting each job done.

“Focus on what makes the tech’s job easier,” says Pappas. “The goal is to make their work faster and more efficient so they can get the job done right.”

Many considerations factor into making a final decision on buying an A/C tool. If your customer is having a hard time deciding what tool to buy, try talking with them about some of these considerations.

Portability

Whether your customer is having to move around the shop or works as a mobile technician, having portable equipment can be very beneficial, especially considering the size of some A/C machines.

Many manufacturers now make portable A/C machines, such as Mastercool’s Mobile Monster, No. 91788.

“The Mobile Monster is basically … a heavy duty steel cart with the big knobby wheels and it’s got a recovery machine on it,” Wiedecke says. The big wheels help the machine to move easily in any environment, and the cart comes equipped with a 4-way aluminum manifold, a black series electronic charging scale, a 6-CFM, 2-stage black series vacuum pump, a twin turbo refrigerant recovery machine, and more.

Efficiency

Getting work done quickly and efficiently is the goal of just about every technician out there. To help them achieve this goal, it’s the distributor’s job to help get the right tool in their hands.

For example, Wagaman notes that “the Robinair LD9-TGKIT Tracer Gas Leak Detector Service Kit helps technicians complete faster, more accurate leak repairs.”

He goes on to explain that “using tracer gas for leak detection rather than opting for the traditional dye method helps improve accuracy when searching for a system leak – allowing technicians to complete the task of finding the leak faster so they can swiftly move onto leak repair.”

The kit can find tracer gas leaks as small as 0.05 oz/yr for R-134a and

.015 oz/yr for R-1234yf. Once the leak is found, a full-color LCD screen will guide technicians to it using messages, graphics, and prompts.

Customer service

Distributors know that customer service is a key part of having a successful truck. Many times, that customer service is coming directly from you as the distributor.

Cornwell distributor Valdovinos travels through central Oregon making stops at dealerships, independent shops, heavy duty shops, and more ensuring his customers are well taken of care. One way he does this is by being able to offer a bit more coverage on the A/C machines he carries on his truck; he’s able to offer his customers a two-year warranty, more coverage than his customers would get buying through a big box store.

“[Shops] never know when the equipment is gonna go down,” Valdovinos says, “and having the peace of mind that, ‘I’m still under warranty, so I just have to call my dealer, and my dealer will take care of me,’ is important.”

On the flip side, distributors can also offer customer service by selling from manufacturers who offer great customer service. If you can’t help your customer, the next best thing you can do is connect them with someone who can.

Wiedecke notes that all the Mastercool A/C machines have a 1-800 number on the back that will connect their users with one of their technicians and because each machine also

has Teamviewer, a remote access software, Mastercool’s technician will be able to run a diagnostic scan to help pinpoint whatever issue the machine is having and get it fixed.

SALES TIPS

Finding your edge to make a sale isn’t always easy, but the tips below could give you a new perspective on how you sell your A/C tools and equipment.

1. Talk to the shop owner “Don’t be afraid to talk to the shop owners,” Valdovinos says.

Oftentimes, distributors will stick with what they know and just go to see the technicians, he explains. They forget

about the shop owner, and for bigger purchases, such as A/C machines, not speaking with the shop owner could mean losing out on business.

“Just go say ‘hi’ to them and tell them what you can bring to the table,” the distributor says. “They’re always looking for ways to help their business. So, if you can provide that ‘it’ factor — 'I come every week. If something happens to the machine, I’ll be here; I’ll be the first one in line to help you solve the issue.'

“If you can provide that type of customer service that everybody wants — you’re it. There’s nobody else that will compete because you’re bringing to the table something that they desire.”

2. Don’t forget the complementary tools

One of the biggest pieces of equipment used when providing A/C service is an A/C machine, literally, but there are many other tools a technician may need for this service as well.

FJC’s Pappas notes that they have everything a technician needs to complement an A/C machine, including oil injectors, manifold gauge sets, orifice tubes, o-rings, vacuum pumps, and more. All are good tools to keep available on your truck.

In addition to those tools, Robinair’s Fisette also recommends a leak detector that meets SAE J2931 standards.

“The newer leak detector standards were developed to sniff out both R-134a and R-1234yf, while older leak detectors may miss an expensive refrigerant leak,” he explains. “If shops fail to find a leak, they could have customer comebacks and costly service and repairs they could have previously fixed.”

overlook an opportunity for a sale. And when it comes to selling A/C tools and equipment it may seem like that’s only a “seasonal” sale. However, the distributor has had success selling A/C machines outside of the standard A/C blasting months.

“In this year, believe it or not, I already sold two,” he says. “We’re in the middle of winter. We’re expecting to get freezing conditions for the next two months, [but] there’s a market for it. You just have to be targeting the right shops.”

This goes back to Valdovinos’ point at the beginning of the article that observation is key. Overall, just paying attention to your customers needs, especially when they don’t see it for themselves, will make the sale for you.

EVOLUTION CONTINUES The tool truck

Options to consider when creating or updating your tool truck’s layout.

As tool requirements for technicians continue to evolve, so do custom tool trucks and how you display products within them. LDV’s commitment to designing and building the best tool trucks and product displays for them continues to evolve as well. We have released several new features in recent years to help you make the most of the space within your mobile tool store.

Layout and organization are very personal decisions, what works for one person, will likely not be preferred by another. We see some

customers take a very big-picture approach to laying out their truck; looking at what tool storage they want to be able to display, figuring out a workspace for themselves, and leaving the rest for general tool storage and display. Other customers are very particular and design individual sales and display space for nearly every product they carry. Beyond the major considerations of how much space to allow for tool storage and how much space you’d like for a workstation and repair station, we’ve included some great options to consider below when laying out your truck.

LAYOUT FLEXIBILITY

Some distributors sell a lot of toolboxes. In this case, it is common to see three toolbox openings to carry them. But what if your customers aren’t buying boxes or you want to feature different products in that space? LDV offers the MRC, or Mobile Retail Center, a rolling shelf that can be inserted into one or more box openings when you elect to leave a toolbox off the truck. removable shelves above the toolbox area, so you can continue to display products above the box while maintaining flexibility to show a hutch or top box when desired.

“The number and size of toolbox openings has been a real discussion point with customers in the past few months,” says Paul Giese, LDV tool truck sales specialist. “Trucks that have three box openings are often being ordered with a Mobile Retail Center for additional product display space when a box isn’t being displayed in that opening. We can even add lighting to the shelves like a conventional display shelf.”

Slatwall has taken off like a rocket recently as well. Slatwall is great near the desk, repair area, over box openings, and more.

“Slatwall is great because it’s so easy to change up the [tool truck],” notes LDV Tool Truck Sales Specialist Jeff Rueter. “If you have an arsenal of bins, shelves, and hooks, you can keep the [tool truck] looking fresh for your customers.”

The overall theme is flexibility. You want the ability to change which products and how they are displayed in your store quickly and easily. Also don’t overlook your point-of-sale areas where you can hang beef jerky, gloves, hand cleaner, and more. Slatwall provides easy options for displaying a wide variety of these items.

GET ORGANIZED

Dealing with broken tools is another evolution we have seen in recent builds. We have been integrating tool chutes at the workstation that allow you to drop the tool into the chute which leads to a bin in an exterior storage compartment. This clean and convenient solution keeps unsightly broken tools out of your truck’s interior and makes getting them out of your truck so much easier.

Another great way to get organized is the use of a dedicated socket center. Our heavy duty socket centers can be installed at the repair center or in the actual store area. These drawers and slides are designed to handle a lot of weight and can be upgraded with high-strength magnets to ensure loose sockets and sets stay put during transport.

“Adding a socket center is a great way to get organized,” says Jay Essman, LDV tool truck sales specialist. “In the past, finding a way to display loose sockets was always a challenge. Now a dedicated drawer stack can be utilized so everything has a home. This makes it so convenient for your customers to find what they are looking for.”

Another great feature to include is exterior storage boxes. These allow you to carry additional inventory while not overloading the store. You want your customers to be able to

find products quickly without having to move boxes or other large items in the process.

“Almost every custom truck that leaves here has at least one exterior storage box and for good reason,” explains Rueter. “Even if you are buying a pre-owned LDV-built tool truck, look for one with exterior storage. We design and build them in-house.”

Everything in its place

Organizing your truck and keeping your workspace separate from customers can be challenging, but this Mac Tools

Mac Tools distributor duo Ed and Maria Lee never foresaw that they’d be working on a tool truck.

Ed was an L1-certified technician with around 37 years in the automotive repair field, and Maria was working for an aerospace lab. After a car accident that left Ed unable to work with his hands above his head, he decided in 2017, that tool distribution was the best option for him. Maria, after helping on the truck for some time, joined him shortly after at the end of 2020.

“The business took off,” Maria says. “It kept growing and to this day I feel like we’re still growing.”

IT’S ALL IN THE DETAILS

The Lees purchased their truck, an M2 Freightliner Cabin Chassis with a 22’ long box, from Summit Bodyworks in 2019 and had it delivered in 2020. They’ve customized the truck, making it fully their own and maximizing their space to increase efficiency in their day-to-day operations.

Inside the truck, the Lees added custom sliding shelves on the bottom of their main shelving, allowing for more products to be stored. Technicians come on the truck and can pull that shelf out without getting on their knees in an uncomfortable position to look.

Additionally, when working with Summit, the Lees custom-designed an insert for one of their Mac Tools toolboxes. In the area normally considered a toolbox pocket, they designed removable shelving for the entire back of the truck.

On the steps, drip plates stop customers from tracking in the rain and other messes, helpful in the Washington weather. A 5’ long and 18” tall creeper pocket on the exterior driver’s side stores creepers to save room for more inventory on the inside. They’ve even added security cameras to the truck as a proactive measure to keep their inventory safe and give customers that extra peace of mind.

“We have the screen for the security cameras ... so the customers can see it,” Ed says. “Oddly enough, they like seeing themselves on the video.”

MAKING THINGS EASY

and getting customers taken care of on time can have a huge impact. To keep things easy for themselves and the customers, the Lees started pricing out all their inventory.

“[It] allows for customers to know what the prices are right off the bat,” says Maria. “They’re not waiting for us if we’re working with other customers, and we’re not having to look up pricing all day long.”

Since their truck is heavily loaded — a compliment paid to them by both technicians and Mac Tools representatives alike — they keep everything organized by category. Cooling systems, hand tools, and more all have their designated place on the truck. The body shops they service have a full body tool section separate from the rest of their products. The only area that sees regular change is a shelf in the front of the truck that houses featured and promotional products.

“We’re not necessarily changing the entire layout of the truck every month,” Maria says. “Then it’s easier for guys to know where they can find what they’re looking for.”

KEEPING YOUR OWN SPACE

To separate their space from the customers’, Ed and Maria added an L-shaped desk for their main computer and a second countertop across from it.

“It’s one thing you don’t think about when you first get started in the business,” Maria explains. “After being on the road all day long ... it’s definitely helpful just for your well-being to know that this is my space.”

No matter what this industry throws at them — an unfortunate start or even a new addition to the truck in the form of a Jack Russell pup named Max — the Lees continue to feel fortunate.

“We’ve been extremely blessed,” Ed says. “This was the hand that was dealt to us, so we played it the best we could. I feel very fortunate.”

The key to success: Customer service

Seven tips on how to provide customer service that keeps your customers coming back for more.

“It’s so simple, even I can do it!” A good friend and fellow dealer, Dave Henrie told me that over 20 years ago. We were discussing the challenges that tool dealers experience. I was just starting my new position as district manager. Of course, that comment was said with “tongue-in-cheek.” If the tool business were all that easy, every dealer would be successful So, what makes a dealer successful? My DM told me when I first started on a truck, “If you can master the mobile tool business, you’d probably be successful running any business.” What he meant was, you’re not just a tool dealer. A successful tool dealer must wear many hats. You have to be skilled at customer service, credit approval, marketing, purchasing, shipping and receiving, warranty, fleet maintenance, scheduling, company morale, etc. I could expand on the list, but if you know the tool business, you understand. Many of the new dealers I’ve started were previously technicians. The tool business seems easy from the outside. However, like most things, they quickly learn it’s much harder than it looks.

SEVEN TIPS FOR SUCCESS

I firmly believe the two most important words in the tool business are, to and for. A successful dealer understands that as they’re driving away from the shop, it’s important your customers are talking about what

you did for them and not what you did to them.

1Provide a warranty

Customers don’t mind paying a premium price for a quality tool as long as it’s followed up with premium service. Warranty is the cheapest customer service you can provide on a tool truck. Don’t get caught up with the event of the day at the shop. You need to stay focused on the next week, next month, and the years that follow with those customers. If you have to spend a little to take care of a customer issue, do it. There will always be items not covered under conventional warranty. You are your own advertisement for quality service and warranty. Most tool dealers never spend money on outside advertisements as we personally see our customers every week. I’ve always believed the money I spend going above and beyond was my advertising budget.

For example, a customer only had their air or electric tool for a couple of weeks and it fails? Hand them a new one! Would you want your new tool sent in for repair and to have to wait for it to come back? Even if you have to sell the tool at cost when it does come back from repair, you’ve made the original purchaser happy and also have another happy customer who got a deal on a “new” tool.

Additionally, it doesn’t matter where your customer bought the tool needing a warranty. Take care of the

customer when it’s a common brand that all tool trucks carry. Being cheap on a tool truck is the kiss of death. A successful dealer understands that a few dollars spent out of pocket yields one successful week after another.

2 Honor sales prices

Having policies like honoring the new flier sale price on a purchase made within the last 30 days makes customers feel good about their purchase. How do you feel when you buy something and the next week you see it on sale? I used to enjoy walking into a shop and handing a receipt with a credit to reflect the new flier sale price BEFORE the customer opens up the new flier. You can always recover the loss when you resell the item at its regular list price down the road.

3 Check your attitude

‘Attitude is everything’ is not just a cliche, it’s a fact. Do your customers know that, no matter what, you’re going to show up with an upbeat, positive attitude every week? It’s possible your customer is already dealing with a frustration before you pulled in. The last thing they want to deal with is a tool dealer with a negative, down-and-out attitude. My customers always knew my answer to “How are you doing?” was going to be, “Close to perfect!” I’ve often had people tell me, “I wish I could say that.” I’ll always explain that you can. Your attitude is one of the few things you can control.

Prove you’re dependable Ten o’clock on Tuesday? Are you the dealer that everyone knows will be there every week at the same time? If you do have to skip a shop because of a delay at another shop, don’t just do a drive-by. Call or shoot the shop a text. Make sure they weren’t depending on you for a special tool or a needed warranty. Customers are more likely to buy from a dealer they can depend on. You can’t hope to have successful sales and collections if you’re not consistent.

5 Take pride in your tool truck

Keeping your truck clean and wellstocked is also a reflection of how you care about your business. It’s the first thing they see as you drive in. You are driving a rolling billboard. It’s also a great feeling walking out of a shop and seeing your shiny, clean tool truck.

6 Utilize a planner

Write it down! Yes, I know you can keep track of the daily events on an app on your phone or laptop.

Perhaps that works for you. I found that keeping a daily planner open on my workstation worked best for me. If a customer had a special tool they needed, I’d have a place to write down the information and to reference as a reminder.

I always enjoyed the follow-up. There would be many times I’d see the customer that next week and tell them, “Hey, I did find out I can still get parts for that old puller set you have.” It wasn’t uncommon to have the customer respond, “I forgot I asked about that, thank you.” There’s just too much that happens between the first stop and the last stop of the day. A planner is just another tool to assist you in providing excellent customer service.

7 Cultivate a professional image

You are a professional, selling professional tools to professional technicians. You need to dress as a professional too. You’ll never pull into a dealership and see all the technicians dressed in a t-shirt and blue jeans.

It’s important for the shop to project a professional image for their customers, so you too need to be conscious of your personal image for your customers. Save the blue jeans and t-shirt for the weekends.

And lastly, make sure you’re the tool truck everyone looks forward to seeing every week. It’s such a compliment to have a new customer jump on the truck and tell you, “All the guys in the shop say you’re the best tool guy in town.” It’s up to you to earn the business and respect of your customers every week.

Finding your foundation

Since starting as a “wagon jobber” back in ‘87, Darrin Tenkhoff has built his business on solid foundations.

Even if he's not able to drive his truck or bring his trailer, Tenkhoff still does everything possible to keep his customers in business.

Darrin Tenkhoff runs his route from Oran, Missouri, servicing independent shops, mom-and-pop garages, and the occasional dealership, though his biggest customers are heavy duty shops and agricultural shops. He’s been in the tool business since 1987, taking over for his great uncle, who in turn took the business over from his father-in-law, who started it back in the ‘30s.

auto supply stores started popping up nationwide, he shifted away from that side of the industry to focus more on tools, although he notes that he’s still selling tire products, like wheel weights, with plenty of success. He also says that he’s much happier selling tools than he was selling parts back in the day.

“I love selling tools, and I love talking to people about it, too,” he says. “I want to make sure [people] buy the thing that they need because if they do that, they don’t think I’m just selling them [something] just to make money. I’m selling [tools] to give them an opportunity to make more money themselves because then, in turn, they will probably spend more money with me in the long term.”

SERVICE, SERVICE, SERVICE

Funnily enough, Tenkhoff is back to carrying some of the foundational

products he was selling in his wagon days. Chemicals like brake cleaners have a stable spot in his truck, as do tire products, air gauges, and a variety of bits and wheels. His advice for figuring out what to carry is simple.

“Whatever looks good, whatever makes a good profit for you that works good for the customer,” he says. “Just listen. Listen to your customer. Look around, see what they’re using in the shop if you can get that also, but listen to them. That’s why God gave you two ears and one mouth. Listen twice as much as you talk.”

Listening doesn’t just apply to your customers’ tool requests. It covers the complaints and personal issues your customers are dealing with, too, all of which give you the opportunity to make sure you’re helping your customers as best as you can.

“The big thing is taking care of the customer with the warranty. A lot of tool trucks will sell, for instance, my biggest seller is Milwaukee. And they’ll sell [the products] to [their] customers ... but if it breaks on the customers, they’ll just tell them, ‘You got to send it back to Milwaukee.’ Well, I don’t do that. I take care of my customer. Service, service, and service. If I sell them the product, I want to take care of it for them.”

STAYING AFLOAT AS A DISTRIBUTOR

The job doesn’t end when the customers walk off your truck. Most of the real labor and effort comes after the shop visits, and that’s where new distributors can find themselves in trouble, fast – especially if they’re working all alone.

“You got to, got to keep on top of your paperwork. You’ve got to keep on top of all your inventory,” Tenkhoff says. “Try to get to where you can buy things whenever [they’re] at the best price and stock [them]. Just make sure you have good inventory for people to

buy and see what’s new out there to show them the new things. And that’s very hard to do now, to keep on top of that, because there’s so many things coming out, just constantly.”

As overwhelming as the business aspects of the industry may be, the important thing is to remember that at the end of the day, you’re talking with people, not numbers.

“Just be nice to everybody. Be their friend,” he says. “That’s the biggest thing, I think. Don’t just be a salesman. I don’t think that’ll get you very far.”

He gives the example of a recent customer who came to him looking to buy two impact wrenches that, aside from the size of the anvils, were identical. Tenkhoff asked a few questions to try and figure out why the customer wanted both and realized that the customer wasn’t thinking about what was going to work with what was already in his toolbox or what he’d actually be using day-to-day.

On Tenkhoff’s advice, the customer left empty-handed to reevaluate his needs. Although he could’ve gotten the profit from selling two near-identical tools, the value of the relationship he’s built far outweighs that temporary uptick in sales.

MORE THAN A CUSTOMER

In his experience, the most interesting aspect of being a dealer is the relationships he’s built with his customers.

“They’re friends. There’s [been] a lot of them over the years. They’re still in business and we’ve still got a relationship,” he says. “You felt that they became your friends, and it’s great to see them when you show up every week or every two weeks. I’ve broken down before and customers have loaned me their vehicles for me to get back home or to get a part or something to come back and fix it. There are so many customers I have like that that would do that for me. And that’s

happened a few times, so that’s the greatest thing.”

Tenkhoff is quick to point out that he hasn’t gotten this far on his own. The most important thing for a new distributor to have, according to him, is a solid foundation. While that includes having the capital to survive the first few rocky months of building up inventory and making payments, it also includes having people to support you.

“If it wasn’t for my fiancée, I wouldn’t be where I’m at,” he says. “She’s helped me broaden my horizons, she does my paperwork and makes sure I’m on top of things with, ‘Hey, this here needs to be paid,’ ‘You forgot about this or this person here,’ ‘We’ve got to send this back.’ So if it wasn’t for her, I wouldn’t be where I’m at right now.”

PREPARING FOR WHAT’S NEXT

Having been in the industry for nearly four decades, Tenkhoff knows that it’s impossible to predict how the next few months will shake out, let alone the next few years and beyond. Although the future may be hazy, he’ll

be prepared to face it thanks to his foundation in his family, his friends, and his faith.

“I’ve recently been thinking about it,” he says. “I really like what I do. I’m 58 years old; I’m looking four, five years down the road...what might happen? I don’t know. I’m looking into the future, I just don’t know for sure what that holds.”

How to prepare for a tool show

Various distributors weigh in on how they take full advantage of each tool show they attend.

Attending a tool show is a great way for distributors to stock up their trucks, be introduced to new tools and equipment, meet fellow distributors, receive training on selling certain products, and sometimes even make a sale or two. But in order to take full advantage of a tool show, you have to be prepared. Below are several tips and tricks from various distributors about how they make the most out of each tool show they attend.

1Prepare your customers for the show

“I take a good look at my inventory: what I have and what I don’t have. I let my guys in my shops know that the event's coming up and if they can think of anything. [I’ll] have them pass out a little card to have them jot down something that they’re interested in. And then while we’re out at the show, I can snap a picture of something and

“What I do is about two months before the tool show, I tell people that I have a show coming up and, ‘If you’re looking for any big ticket items, please let me know when I come around on the route.’ I got a pad and paper, and I write down the stop, the name, and what they’re looking for, so when I’m [at the show], if there’s a deal like, let’s say on an air compressor, and I wrote down ‘Shop owner at this shop is looking for an 80-gallon compressor.’ When I get there, I can call them from the sales floor and make the deal right there from the sales floor.”

2 Take stock of your inventory

“About a month before the show, I start reevaluating our normal daily orders for what can be held off until the show to see if I can get a better discount. Kind of just that normal truck inventory that doesn’t move every day or every week but would be something I would definitely want to restock, but I could wait a month or so to reorder it at even a little bit of a discount makes a difference. That also helps build the volume that we need to get to... to get that discount. Even a 5 percent discount adds up for that normal truck inventory we like to have on hand.”

“Well, my customers [know] every year I take a vacation or [go to a] tool show. Whatever it would be, I would set up payment. Customers just know the program. I used to do ‘Set up your payment and you get a free hat or T-shirt’ when I was early on, which was really expensive, but now, people are just like, ‘Oh yeah, just run me like normal on my normal day.’ ... I mean, it hurts a little. It’s not my normal sales route, but it’s way more than zero.”
