Question of the Day Exempt Structures, can I really do anything I (or the customer) wants when no one is looking over my proverbial shoulder? Stan Sias - National Manager

This question would be funny, if it were not so sad. Exactly what are exempt structures exempt from? Many jurisdictions make accessory buildings (storage sheds, agricultural building and the like) exempt from the permitting process and therefore exempt from the normal on-site inspections. But does that mean that anything goes? No! Many of the same jurisdictions that exempt these structures from the permit /inspection process also specifically state that the construction must meet the codes and standards in place in the said municipality (see example language below from Boulder, CO).

Let’s make one thing perfectly clear; Mother Nature has no idea whether your structure is exempt! Gravity, wind, snow and seismic events happen, and when they do nothing is exempt! Not only are these structures not exempt, but they are liability suits waiting to happen when the inevitable ‘gravity storm’ occurs. I call it a gravity storm because it is often during one of the aforementioned naturally occurring events that the structure all-of-a-sudden has an uncontrolled desire to get close to the ground. Yes, you heard it here first; gravity happens! Structures that have not been designed or constructed to meet the assumed demand loads for the jurisdiction in which they were constructed are always the first to go. In some instances, folks knowing that they are not subject to inspection will choose to save time and/ or money and try to outsmart Mother Nature. Rarely does this work in the long run and quite frequently the results are seen even before the project is finished, as we see in the two scenarios below.

In other instances we see joist, columns and or headers/beams incorrectly sized and becoming unsightly before failing completely. Sometimes it is a collapse in the middle of the winter because adequate snow loading wasn’t taken into account. The scenarios are endless; the results are the same. It is one thing for a homeowner to cut corners on something they are constructing for themselves. It is quite another thing to become part and party to this activity if you are supplying or constructing the project for someone else. You can bet that when the gravity storm strikes the owner and their insurance company will be going after anyone and everyone even remotely attached to the construction. There will be no memory about conversations involving cutting cost or as cheap as possible, and if that structure is not up to code, you could become liable. Too often individuals focus too much on perceived labor efficiencies while limiting their overall capacities. Does reducing labor cost always produce more net profit? Here are two prime examples where this may be something you should reconsider.

How often do you hear or talk about labor to board footage or labor to piece count? Might it be that one can lose focus by giving all one’s attention to labor costs and forgetting about the big picture of actual margin dollars per given time period? When the schedule exceeds 4 or more weeks, during the peak periods of the build season, is it more important to achieve additional sales and increase the total margin dollars per day or is it more important to use the least amount of labor per unit? Which of the cases below would benefit a company more when sales orders are not meeting the demands of all the potential customers? Case 1. Always focusing on cost per unit to maximize efficiencies? Example: A steady lower overall production rate limiting the labor cost per unit and therefore the total capacity. Case 2. Sacrificing labor cost per unit to gain additional gross margin dollars? (more sales). Example: Allowing labor costs per day to increase by adding additional personnel to increase capacity and yet the additional labor costs are always less than the gross margin dollars gained.

In this example, there is a direct correlation between the loss labor efficiencies (35% GM @ 11% Labor Vs 33% GM @ 13% Labor) and the increased overall sales gains. Yet, it also translates to additional gross margin dollars. Now, I’m not necessarily advocating reducing your efficiencies for greater sales, but it is worth considering when you are losing sales and, therefore, losing gross margin dollars per time period. Sometimes there are net profits to be gained from sacrificing perceived labor efficiencies when you are gaining greater sales dollars (margin dollars) per time period. There is currently a trend to apply the just-in-time lean principle of cutting using only linear saws to meet the demands of the build table(s), but many are doing this by sacrificing the maximum capacity of the build tables. The simple explanation for this type of production system is to sacrifice one station processing limit (cutting) while matching another (assembly) in order to maximize labor savings overall. However, in order to do this, you may have to limit the number of personnel per build table because the supporting stations, such as cutting, cannot ramp up capacity due to built in limitations. (In industrial engineering terms: theory of constraints and line-balancing practices). An example of this folly would be trying to cut large quantities of common trusses such as AG trusses or even a large commercial project with large runs using only a linear saw. A five-blade component saw would easily outpace a linear saw for single-board-per-stock-piece runs of seven or more and would then be able to provide enough cut material for the larger build teams assembling the large run orders. These types of large runs, depending on their spans, normally allow for a greater number of personnel on each of the build tables in order to produce more trusses per shift. So why not design you production system for the best of both worlds? Why limit the capacity of cutting using only linear saws for all types of order processing? One should be able to maximize efficiencies and also ramp up capacity by adding personnel when sales call for it. One should always design the production systems with flexibility in mind. One final point I wish to state is that, many times, adding additional personnel may actually drive down the labor-cost-to-sales-dollars ratio and also increase labor efficiencies per unit. It just depends on the conditions and needs of the tasks to be performed. One should always keep the end goal of increasing total gross margin in mind before rushing to conclusions about perceived labor efficiencies. It is not always as simple as reducing labor cost and, therefore, it will increase net profits.

Comprehensive Plant Audits Boost Production Efficiency By Jack Van Cleave, Senior Manufacturing Consultant, Alpine

A

lpine recommends that truss manufacturers conduct regular, comprehensive plant efficiency reviews to improve productivity. The goal of these audits is to increase board feet production rates and evaluate production effectiveness. Audits also help prioritize equipment replacement schedules to optimize investments. These audits can be performed by equipment suppliers or independent contractors. There are many areas that can be examined in a manufacturing review, starting from when the order is received until the finished goods are shipped. What happens when your salesman receives the order? This is the point where the manufacturing process actually begins – not when the plant starts building the product. How do you schedule the ship date? Do you know how many orders can be completed in a day? What is the best way to cut, stack and stage an order? Do you track production so you know how much each jig can produce and can schedule it without overtime hours that reduce profits? The days of building stock trusses for inventory are long gone. In most plants, the average run or setup is now 2.1 trusses. Years ago, we typically built 22 commons and two gables. While every plant is different, each is also alike in what it actually does. We are essentially in the material handling business, and the plant that touches a piece the least in the shortest amount of time is often the most productive one. Comprehensive plant audits help customers maximize their productivity. Customers who have held reviews, followed the advice and implemented new procedures have shown remarkable efficiency improvements.

Customer Examples One customer was operating at 43 board feet per man-hour prior to performing a plant evaluation. After completing the evaluation and making changes in equipment and manufacturing processes, production increased to 63 board feet per man-hour after six months and 73 board feet per man-hour after 12 months. Enhanced productivity and efficiencies save money and go straight to your bottom line. Another customer reported: As noted in the report, we do not track production by board feet. We track by sticks (a stick is any piece of lumber or steel, regardless of size). Following is a snapshot of the past 12 months – the first six are pre-audit, the second six are post-audit: 6-Month Period August 2012 through January 2013 February 2013 through July 2013 Beginning vs. Current Production January 2013 (month prior to audit): July 2013 (post-audit):

Making the Change Customers often know what they should do to enhance plant efficiencies, but need a reminder and assistance to get them started. Change is difficult, but now is the time to look at bad production habits that may have developed when business was slow and you were just trying to survive. Review how you are doing things and where you can implement changes to increase your productivity. Start with small wins and your employees will buy into the process. Then it becomes much easier to make additional changes. Good luck and continue to strive for improvement. Technology has changed the aspect of truss and wall panel production over the last decade. The continued advancements in technology have also changed the dynamics required to support that equipment. Staffing requirements and staffing abilities vary by Component Manufacturer. In smaller companies, management often takes on the task of maintenance, while larger companies seek qualified technicians to support the array of equipment. We have seen a growing trend in organizations seeking to outsource the service of specialized equipment to qualified companies. Maintenance is no longer limited to mechanical & electrical repairs. Highly skilled maintenance crews must be fluent in mechanical and electrical services as well as electronics, software and information technology. Let us consider each component of maintenance separately. First, the mechanical aspect: or how something works. The maintenance crew must have knowledge in the design, and mechanical operation of the machine, often including fluid power such as pneumatics and hydraulics. Second, the electrical & electronic characteristics of each machine vary greatly. The staff must be able to read electrical schematics, troubleshoot Alternating Current (AC) & Direct Current (DC) motors and components, Variable Frequency Drives and PLCs. Each component may contain custom programming, settings and firmware. Software is often overlooked as a responsibility of the maintenance crew. When a machine fails to operate mechanically as designed, it becomes the responsibility of the maintenance staff to quickly remedy the situation. The staff must be able to competently operate the software, for each machine, and understand the diagnostics center within each individual software package. Leading to Information Technology (IT) as the final aspect to the maintenance crew’s requirements. While companies may have IT staff or an individual that supports that roll; the maintenance crew will be a supportive player in this field. Software updates from Microsoft, virus protection, organizational software and equipment manufacturers will conflict from time to time. The first call traditionally goes to maintenance. Square 1 Design & Manufacture Inc. employs engineers, electricians, mechanics, and IT technicians. Continuous training for our staff for mechanical and electrical requirements is essential for the lines of equipment we support. Our staff continues extensive training in a variety of software packages including Spida Machinery Software as well as Mangotech Software. Not only are our specialists trained on equipment by Square 1 Design, Klaisler, Spida Machinery and Mangotech, but inventory an array parts for each brand of equipment. Our staff supports customers across North America on a weekly basis by providing scheduled preventative maintenance service calls on their time frame. Those customers are realizing greater up time with scheduled machinery downtime versus unscheduled downtime. We can typically service machinery in a single shift and remain on site the following day to provide additional training and production tips that have saved hours of production in a single week. Production staff often “work around” maintenance issue causing lower production rates that are never reported to management. We address those issues during our service calls. Conversely, unscheduled downtime may force a machine to out of production for days or weeks, depending on the severity of the situation. It’s management’s responsibility to efficiently staff the organization and remain profitable. Consider lowering labor costs and increasing productivity by outsourcing annual or biannual technical preventative maintenance contracts to qualified suppliers. Equipment manufacturers have peak and non peak seasons, travel all corners of North America, and look to fill unscheduled hours while their staff are in geographical areas. Thank you to all who viewed our Framing Table with Single Tool Programmable Panel Bridge at the BCMC Show in Milwaukee! Many have asked why should I consider a Single Table Wall Assembly System with Single Tool Panel Bridge? Over 40 years ago Triad introduced the Exterior Wall Panel Line consisting of Framing, Router and Sheathing Stations with Accumulation Conveyors before and after each station. In the decades following, the competition has copied the Traid example of the long wall panel production line. Wall panel production is not like the Ford or GM Assembly Line with a set time allotment to each task. Wall panels are custom assemblies with a wide variance in assembly times. The wall panel machinery manufacturers acknowledge this by designing accumulation or extensive material handling into the production line (to reduce hurry and wait!) resulting in large facilities for wall panel production. The advantage of the Single Table Wall Assembly System is three fold. Since all of the work is completed at a single location, no accumulation conveyor is required resulting in a much smaller footprint required for wall panel production. Also, without the accumulation conveyor, the time lost for material handling (releasing, transporting and resetting the wall panel) is recaptured. And finally, because all the work is completed by one 2 person crew in a single location, you have zero lost time by elimination of unbalanced cycle times over multiple locations (no hurry and wait!). The end result is a higher LF/Man/Hour output requiring less production space. The "old school" Multi-Tool Panel Bridge allows one gun selection mounted at 6" centers (optional 3" centers with bridge shift). If your project requires a different fastener, you need to "change out" 24 guns (hurry and wait!). Also, if a gun or guns run out of fasteners or malfunction, your crew will hopefully locate the missing fasteners before shipping the completed panel (more hurry and wait!). If the project requires fastener spacing other the 3" or 6" centers, the panel will require manual nailing or stapling with inconsistent results. The Single Tool Panel Bridge has programmable fastener spacing. The single gun can be replaced in under one minute and the magazine fastener load can be easily managed. The Panel Bridge also has a gun tilt function to eliminate "shiners" at sheathing seams. The Strong-Drive SDWC Truss screw provides a stud-to-bottom-plate or stud-to-top-plate connection and can be used to fasten trusses and rafters to top plates. It is designed to simplify continuous load path connections at the roof and foundation. The SDWC is available in a kit that includes 500 screws, two driver bits and two metal installation guides. The SDWC screw is code compliant (IAPMO-UES ER-262) and is for interior use only. The Strong Drive SDWF Floor-to-Floor screw attaches upper and lower walls together from the top, spanning the floor system to create a strong connection between floors. When used with the TUW take-up washer, the SDWF screw simplifies the floor-to-floor winduplift restraint connection. The patented TUW take-up washer plays a key role in the long-term performance of the SDWF Floor-to-Floor screw when installed between the screw and the sole plate of the upper floor. As the structure settles because of shrinkage and construction loading, the threaded portion under the head of the screw ratchets up through the tabs of the TUW. The interlock between the tabs of the take-up washer and the threads under the head of the SDWF screw prevents the screw from sliding back under load. This provides a simple yet reliable means of shrinkage compensation for up to 3 ⁄4" per story. The SDWF screw is code compliant (ICC-ES ESR-3046), as is the TUW take-up washer (ICC-ES ESR-2320) – both are for interior use only. November was a funky weather month. The east =ielded above average rainfall, the western mountains got some snow, even though most temperatures were above average over the entire nation. There are pockets of pent up demand, like northern TX and Oklahoma, although on the whole, dealers and distributors are beginning December with less inventory than a month ago. The pipeline is lean and production for this month will be about 25% off the annual monthly pace.

December historically transitions from the bull market correction into a resumption and acceleration of the bull market. We expect lumber and OSB to become less available as year end approaches and prices to =irm. 30-­‐Day Buys: Shift to early week purchasing the second week of the month and maintain that strategy into the =irst week of January. 30-­‐Day Bids: Quote 30-­‐ day jobs with a 5% adder expecting a $20 cost increase by month-­‐end.

Early January should continue higher with just-­‐ in-­‐time and just-­‐past-­‐time buyers fueling the =ire. The latter half of the month should weaken while buyers digest purchases and manage winter weather. 60-­‐Day Buys: January needs would best be covered now, as cash and space permits. 60-­‐Day Bids: January job quotes should carry an additional 5% price increase over today's prices as inventory costs will be higher.

After a January month-­‐ end correction, February should =ind a strong spring preparation rally. Dealers and distributors will make preemptive inventory accumulations weeks before production is fully regained. •90-­‐Day Buys: February needs would also be best covered in early December if possible. Otherwise, buy early in the week to minimize price increases. •90-­‐Day Bids: Beware of extending winter bids at current prices. Add 10-­‐15% for February job deliveries.
