MESSAGE FROM THE CHAIR AND HEAD In August 2006, UWC Costa Rica opened its doors as a new educational institution-the product of the inspiration of two organizations sharing common values and a worldview based on mutual understanding, access to education as a means of development, and a belief in the leadership and potential of new generations of youths. Thus, UWC International and SOS Children’s Villages International, with funding from the Grieg Foundation, agreed to take on the responsibility of developing the first UWC academic high school in Latin America. Their conviction was to create an educational institution that would play a key role nurturing and generating future leaders in the region. The first few years of the College’s existence were devoted to strengthening its educational curriculum and seeking an identity for the institution both within and outside the UWC movement, given its history of social commitment to less privileged youths, its strategic location in a country recognized for

its peace and environmental protection, and its presence in the region with the world’s highest rates of social inequality. UWC Costa Rica is playing a strong role in UWC International’s evolution through such aspects as the strengthening of its social responsibility and intentionality of its curriculum, which seeks to instill specific competencies in its students, enabling them to become more effective agents of change. In assessing the effectiveness of our goal we need only look to our alumni for validation. Since our first graduating class in 2008, we now have 623 alumni. Many of them are studying at exceptional colleges and universities in North America, Asia, Europe and Latin America, pursuing degrees in science, medicine, law, international and social policy, the arts, economics. and education. They have a spirit of engagement, critical thinking, advocacy and unique international perspectives that enliven their campus communities and classrooms. Our

alumni are bringing their leadership skills to development grants awarded to them by the Davis Projects for Peace and the Clinton Global Initiative, as well as undertaking projects in their home countries and regions. You can find them working in all corners of the world from remote villages to major cities, from inner cities to small towns, displaced communities to corporate offices. What is common in them is the desire to incorporate the UWC values wherever they are and the courage to do it.

It is a dynamic, aspirational vision for what we want UWC Costa Rica to be by 2020. It lays out the goals to push further the innovation of our experiential educational model that builds not only academic excellence but nurtures specific qualities in our students to meet the 21st century demand for social entrepreneurship, bold leadership, and strong personal values. It seeks to be a place where teachers are continuously inspired and supported to innovate and energize the minds and spirits of our students. It will make possible the expansion of our student enrollment so that more deserving young people can have this life-changing experience. It seeks to broaden our alliances and support with others in Latin America engaged in youth education and empowerment.

It is a roadmap that will cost money. To achieve this requires a sound strategic plan for financial sustainability to support an improved infrastructure, fairly compensated faculty and staff, vital resource programs, vigorous admissions outreach to insure cultural and socioeconomic diversity, and a robust scholarship fund. It will be challenging, requiring hard work and determination. The mission to help young people become change-makers in this fragile world demands nothing less. It takes leadership and partnership to translate vision into reality. We are receiving strong support from many talented, highly committed people who are bringing their diverse expertise to realize our goals. We appreciate the contributions of our students, alumni, staff members, Executive Committee, Board of Trustees and Council Members, and other external stakeholders. OUR PROCESS The strategic planning process was initiated with the facilitation of Dr. Roberto Artavia and a leading role by the UWC Costa Rica Board and Head of School. It has been a participatory process with the involvement of a broad crosssection of stakeholders- key College community members, including staff, faculty, and Student Council delegates, alumni from UWC Costa Rica and other UWCs, parents, management team members, Executive Board and Advisory Council members, and representatives from the education sector, non-governmental organizations and the private sector. The initial stage of the strategic planning process included different workshops where the vision of the plan and general priorities were identified.

Board has been strengthening the membership of the Advisory Council body by incorporating experts in the fields needed for the different strategic objectives.

The second stage considered the definition of more specific goals, implementation and followup system. This stage has been facilitated by another key partner, Gรกlika consulting firm, which has kindly shared its expertise on a pro bono basis. As part of this second stage, the Executive

It is a dynamic, lively, ongoing process where the permanent participation and involvement of the different stakeholders in the specific strategic objectives will be fundamental.

Every strategic objective is supported by a committee that, depending on the topic, is composed of a combination of students, staff, Board and Advisory Council members, and some alumni. The objectives consider five years goals and projects that will incorporate step by step the participation and inputs from the UWC Costa Rica community and supporters. The strategic objectives committee leaders meet once a month to report progress and coordinate the follow up and implementation of the plan.

OUR PLAN Following the global mission of UWC and UWC Costa Rica, we want to have a positive impact in different parts of the world with an emphasis in Latin America. In order to achieve that, we would like to offer our educational model to a wider audience. How? By increasing the number of students, we can extend our reach into even more diverse geographical and socioeconomic sectors of the world where young people yearn for these opportunities and have a desire to make a difference in the world. We want to expand our Outreach program so that more young people and adults can live the UWC experience. Finally, we want to become an educational reference in the educational world through our participation in forums and presence in publications so that our educational model and its outcomes can be shared beyond UWC. That would imply developing research initiatives that would allow us to validate the educational model.

One of the most important components for the next five years vision is related to our alumni. In the end, the measure of the success of the UWC mission will be validated through the impact of our alumni. We would like to see our alumni network actively engaged and facilitating the interaction between its members. That requires strong communication with the College and strong support to alumni from the College and from the network. Together with that we will continue strengthening our educational model. It is our aim to fully implement the incorporation of the 6 competencies and the experiential education approach in all educational programs of the College after 5 years. We will develop alliances with key partners and leading organizations in the field that will allow us to have access to the know-how and experience and also to relevant networks that would enable us to strengthen, improve and keep our programs up to date. The heart of our educational model is the diversity

of our student body. We want to ensure a socio-economic and geographically diverse community of students, from the socioeconomic and geographical perspective. The scholarships program will always be a priority for the College as well as student representation from different regions, particularly within Latin America. Staff members will always be key for the development of our students and alumni. It will be a priority to attract and retain talented staff members and equally or more important, coworkers who are completely aligned with the UWC mission and values. We will also implement the competencies approach in our Human Resources strategies.

The achievement of these mission-driven educational, human resources, and structural goals will only be possible with a solid, sustainable and strong financial model. The objective is to diversify the income streams of the College through the Development, Outreach and Admissions programs. There is going to be a marketing strategy to promote and position the school with different audiences. Of course the involvement of everyone, including students, families, staff members, alumni, Board and Council members, individuals, organizations, companies and governments are key to responding to the financial goals of the College.

DISTINCTIVE EDUCATIONAL MODEL To provide a distinctive educational model to all students including rigorous academics, experiential learning, and engagement with the local community.

BACKGROUND

GOALS FOR FIVE YEARS

An education at UWC Costa Rica is embodied in the UWC Educational Model. By design, an education at every UWC is holistic and experiential; encompassing residential, academic, and co-curricular settings. In addition, a UWC Costa Rica education is highly influenced by its setting in a Latin American nation with a vision of environmental awareness, social responsibility, and a history of non-militarization. An education at UWC Costa Rica is also embodied in the development of six competencies: Social Responsibility, Leadership, Diversity, Sustainability, Healthy Lifestyle, and Conflict Transformation.

Incorporate the six competencies of the school in all the educational programs. Update the restorative justice framework and how it is applied in all areas of the school. Incorporate the experiential learning concept in all programs. Development internal research activities and publications about the UWC Costa Rica Educational Model and experience.

UWC FOR LIFE To create a vital, life-long engagement between our College and our Alumni in order to nurture the impact they have as change-makers and engage them as active partners in UWC Costa Rica and the UWC Movement for future generations.

The UWC Costa Rica mission is based on the impact its alumni can achieve in their communities. This entails a deliberate strategy of keeping the alumni network alive and connected, with each other and the College, and inspired and engaged in the movement’s ideals. Alumni participation has been a key element in the development of this strategy.

Develop a robust & reciprocal communication system with alumni & College.

Create opportunities for alumni engagement with the alumni network, the College and students.

Create tools to support alumni so they can continue to live the UWC mission after their graduation. Develop an effective alumni network structure (Alumni Association). Measure alumni impact according to the UWC Costa Rica mission. Engage and support UWC alumni living in Costa Rica.

OUTREACH To develop an outreach program that enables the College to expand and promote its mission and educational model to wider audiences and generate a complementary relevant source of incomes.

BACKGROUND

GOALS FOR FIVE YEARS

During the 2013-2014 school year, the College successfully implemented its outreach program for the first time. This program has enabled us to form key alliances with other organizations and has provided our staff and alumni with opportunities for professional growth, as well as generating a source of additional income for the College.

Increase significantly the number of participants per program. Strengthen the Outreach Program´s structure and content while promoting and positioning UWC Costa Rica and its Mission. Utilize the College's maximum capacity all year round.

ADMISSIONS To achieve a geographically and socioeconomically diverse, engaged and motivated student community.

BACKGROUND

GOALS FOR FIVE YEARS

Admissions will always be a key aspect for any UWC, as this is the basis for forming each College’s student community. At this stage in UWC Costa Rica’s development, the admissions program is particularly relevant because it maintains a balance between following a philosophy of diverse representation and meeting financial projections for the next five years.

Increase student enrollment to 216 students to achieve the planned socioeconomic and geographical representation: Socioeconomic: 30% full scholarship, 30% partial scholarship and 40% students with no scholarships Geographical: Latin America 35% [Costa Rica 10%, rest of Latin America 25%] and other regions 65%. Strengthen the Admissions Program´s platform to support its goals.

MARKETING AND COMMUNICATIONS To tell the UWC Costa Rica story so that it can spread its mission and message and achieve its strategic goals.

After its initial development phase, the College needs broad visibility in different areas and among different interest groups (such as parents and potential students, potential contributors, alumni, partner organizations, governments and companies). In addition, marketing strategies are aimed at strengthening three programs in particular: admissions, development and outreach.

Incorporate a storytelling platform and strategy about the school. Develop a robust & reciprocal communication system with the different audiences of the College. Support the Admissions, Outreach and Development programs´ efforts to achieve their corresponding goals. Develop an initiative to promote Costa Rica as a country for international education.

ALLIANCES AND REGIONAL VISIBILITY To develop alliances and foster the visibility of UWC Costa Rica to contribute to the strategic objectives of the College (educational programs, UWC for Life, admissions, development, outreach).

We share common values with many organizations locally and internationally. There are many opportunities to share knowledge, experiences and resources. At the same time it is important to position the UWC Costa Rica Educational Model and experience as a relevant experience as a standard in education for Latin America.

QUALITY AND EFFICIENCY OF PROCESSES To ensure quality and efficiency of processes through the consolidation of operational policies, information systems, external accreditation, safety systems and the reduction of UWC Costa Rica´s environmental footprint.

The College has accumulated massive amounts of knowledge that need to be systematized and documented for future generations as well as validated by an external accreditation agency. At the same time, with the growth of the number of students, parents and alumni, an information system is necessary for meeting the needs of the College’s different areas.

Achieve Accreditation by an external internationally recognized agency (CIS). Develop a unified institutional system using CRM and business intelligence technology. Systematize the College's processes and implement all necessary policies and procedures. Continue developing and refining the College's safety system. Reduce UWC Costa Rica’s environmental footprint by creating a community and infrastructure that strive to be inclusive, sustainable and resilient.

INFRASTRUCTURE To have the appropriate physical and technological resources in order to provide students the UWC Costa Rica educational experience.

BACKGROUND

GOALS FOR FIVE YEARS

In order to extend educational opportunities to more youths, consideration is being given to increasing the student population to a total of 220. At the same time, the College’s infrastructure needs updating in terms of maintenance and improvement of its facilities in order to meet the needs of the current population, as well as those of the future generations.

Develop and implement the Institutional Infrastructure Master Plan in accordance to the increased student population (216) as well as improve the quality of existing spaces. Donation of Land Transfer completed September 2015. Permanent improvement of a preventive and healthy maintenance system. Guarantee an adequate technology infrastructure platform.

Through the years the College has been fortunate to have had team members with a strong commitment to the UWC mission. With the objective of retaining highly qualified and engaged staff members, we are aiming to gradually implement a comprehensive competency-based human resources system that would be enabled by the achievement of the strategic financial goals.

Increase the attraction and retention rate of the highly qualified staff members of the school in every area of the College. Implement the staff competencies model in all human resources processes (recruitment, development, evaluation, compensation). Have a cohesive staff culture aligned with the UWC Mission.

FINANCIAL SUSTAINABILITY AND INCOME DIVERSIFICATION To guarantee the College’s long term development through a healthy financial structure. To achieve a diversified incomes structure that will enable the College a solid and stable financial operation.

The College is seeking to develop a solid, steady income base, which it plans to obtain through three basic programs: Development, Outreach and Admissions. Key partners have been identified for each of these programs within and outside the region. This objective will also be supported by such other initiatives as the marketing strategy.

Develop and monitor the 5-year financial projections model. Generate a positive annual balance that will enable the increase of the scholarships program and school projects. Increased income generated by Admissions, Development and Outreach. Develop a scholarships fund. Ensure the highest international standards for financial reporting. Develop an efficient financial funding platform that would enable UWC Costa Rica to achieve its short, medium and long term goals.

The future of the College's scholarship program and financial operation will strongly depend on the trust and support from individuals, companies, and organizations that deeply believe in the UWC mission and the relevance of the presence of UWC Costa Rica in the Latin American region.

Create an efficient Development structure and system. Increase the major donors base. Strengthen the friends, host families, family and alumni donors base. Get the support from Latin American governments and Foundations for the UWC Costa Rica scholarships program. Strengthen support and involvement from the Corporate Sector. Develop a Fundraising campaign for the Construction Master Plan.


“United World College Costa Rica has made an outstanding and conscious effort to include us, current and former student representatives, in the process of developing the college´s 5-Year Strategic Plan. We realize this is an opportunity not granted to many and we are grateful to have our perspective and opinions heard. The 5-Year Strategic Plan is a step toward becoming a better UWC. Our vision for this plan is for UWC Costa Rica to become more economically sustainable while maintaining our principles as a school that celebrates diverse cultural and socio-economic backgrounds.
