INTRODUCTION Learning to lead yourself is one challenge.

Learning to lead other people is another.

People don't come with instruction manuals. They bring different personalities, backgrounds, experiences, strengths, fears, expectations, and dreams. Every person you lead sees the world through a different lens, and that is what makes leadership both rewarding and difficult.

Many people believe leadership is about having the right answers. In reality, leadership is often about asking the right questions, building meaningful relationships, and creating an environment where people can do their best work.

The best leaders understand that people don't give their best because they have to.

They give their best because they feel valued, trusted, respected, and connected to a purpose larger than themselves.

Leading people is not about controlling others.

It is about serving them.

It is about earning trust before asking for commitment.

It is about listening before speaking.

It is about developing people instead of simply directing them.

It is about helping others accomplish more than they believed possible.

SECTION 1: WHY SHOULD ANYONE FOLLOW YOU? Key Question What makes people choose to follow one leader while simply complying with another?

There is a difference between having authority and having influence.

Authority can assign work.

Influence inspires people to give their best.

Authority can require attendance.

Influence creates commitment.

Authority is given by an organization.

Influence is earned one relationship at a time.

Many people spend years chasing positions of authority.

The best leaders spend their lives earning influence.

Captain Reynolds had spent more than twenty-five years in the military.

He had served under exceptional leaders.

He had also served under leaders no one wanted to follow.

As retirement approached, a young lieutenant asked him a question.

"What's the most important thing you've learned about leadership?"

The captain smiled.

"Walk with me."

They left the office and headed toward the motor pool.

As they walked, soldiers greeted Captain Reynolds by name.

Some saluted.

Some simply smiled.

Others stopped for a brief conversation.

The captain asked about families.

Children.

School.

A parent's recent surgery.

A soldier preparing for promotion.

None of the conversations lasted more than a minute.

Yet every person walked away smiling.

When they reached the end of the parking lot, the lieutenant finally asked, "What was the lesson?"

Captain Reynolds leaned against the fence.

"Did you notice something?"

"The soldiers respect you."

The captain shook his head.

"Respect is part of it."

"They know you."

"They know I know them."

The lieutenant looked puzzled.

Captain Reynolds continued.

"When I was a young officer, I thought leadership was about proving I had the answers."

"I believed people would follow because of my rank."

He smiled.

"I was wrong."

"What changed?"

"A first sergeant."

The lieutenant waited.

"One day he pulled me aside after a meeting."

"He said, 'Sir, your soldiers will do what you tell them to do because you're the officer.'" "'But they'll only give you their best when they know you genuinely care about them.'"

The words stayed with him.

For years.

"I started changing small things."

"I learned people's names."

"I asked about their families."

"I listened more than I spoke."

"I stopped believing leadership happened during formal meetings."

"I realized it happened during ordinary conversations."

The lieutenant nodded.

"So leadership is about relationships?"

Captain Reynolds smiled.

"No." "It's about people."

"Relationships are simply how leadership grows."

Years after retiring, many of those soldiers still called him.

Not because they had to.

Because they wanted to.

Some asked for career advice.

Others shared promotions.

One invited him to his daughter's wedding.

Another introduced him to a newborn son.

Captain Reynolds no longer held any authority over them.

But his influence remained.

One of the greatest misconceptions about leadership is that people follow titles.

They don't.

Titles create authority.

Character creates trust.

Relationships create influence.

Think about the leaders who have had the greatest impact on your life.

What made them memorable?

Was it their title?

Probably not.

You remember how they treated people.

How they listened.

How they believed in you.

How they challenged you.

How they made you feel seen.

Those are the moments that stay with us.

Leadership is built through ordinary moments.

A conversation in a hallway.

A handwritten note of encouragement.

A phone call after someone experiences a loss.

Remembering a birthday.

Celebrating someone else's success.

Checking on a teammate after a difficult week.

None of those actions require authority.

They require intentionality.

People don't follow leaders who know the most.

They follow leaders who care the most.

This doesn't mean leadership is about being everyone's friend.

Great leaders still make difficult decisions.

They hold people accountable.

They set high expectations.

They address poor performance.

But accountability without relationship often feels like control.

SECTION 2: THE CONVERSATION PEOPLE NEVER FORGET Key Question Can one conversation change the direction of a person's life?

Most conversations are forgotten.

We talk about schedules.

Deadlines.

Meetings.

Weekend plans.

What to pick up at the grocery store.

By the next day, most of those conversations have faded from memory.

But every once in a while, someone says something that stays with us forever.

A few words.

A simple question.

An unexpected moment.

Years later, we can still remember exactly where we were when we heard them.

Great leaders understand that they never know which conversation will become that moment for someone else.

Emily almost didn't apply for the promotion.

She had watched others step into leadership roles and quietly convinced herself they were more qualified.

More experienced.

More confident.

When the position opened, several coworkers encouraged her to apply.

She thanked them but dismissed the idea.

"I don't think I'm ready."

A week later, her supervisor asked if she had a few minutes to talk.

Emily assumed it would be another routine meeting.

Instead, he closed the office door and asked a question she wasn't expecting.

"Why didn't you apply?"

She shrugged.

"I don't think I'm the right person."

He smiled.

"Who told you that?"

Emily hesitated.

"No one."

"Then where did that story come from?"

She didn't have an answer.

The room was quiet for a moment.

Finally, he leaned forward and said, "Emily, I've watched you solve problems no one else wanted to touch."

"I've watched people come to you for advice."

"I've watched you help new employees succeed."

"You've already been leading."

"You just haven't given yourself permission to believe it."

Emily left that conversation thinking about one sentence.

"You've already been leading."

No one had ever said those words to her before.

A month later, she applied.

She was selected.

Years afterward, people often congratulated Emily on her leadership career.

Very few knew it all started with a ten-minute conversation.

Not because someone handed her confidence.

Because someone helped her see what had been there all along.

Words carry more weight than we often realize.

A careless comment can linger for years.

So can an encouraging one.

Think back over your own life.

You can probably remember conversations that shaped the way you see yourself today.

A teacher who believed in you.

A coach who challenged you.

Instead of saying, "Here's what you should do."

A leader might ask, "What do you think is the best next step?"

Instead of solving every problem, they help people think.

Instead of creating dependence, they develop confidence.

Leadership isn't about having every answer.

It's about helping others find theirs.

There will be moments when people don't remember your presentation.

They won't remember the agenda.

They won't remember the quarterly report.

But they will remember how you made them feel during a difficult season.

They will remember whether you listened.

Whether you cared.

Whether you believed in them before they believed in themselves.

Those conversations become part of their story.

SECTION 3: WE BEFORE ME Key Question What transforms a group of individuals into a team that would do almost anything for one another?

A group of people can work in the same building for years and never become a team.

They attend the same meetings.

Share the same goals.

Wear the same uniforms.

Collect the same paycheck.

Yet something is missing.

They're working beside one another.

Not with one another.

A true team is different.

It is built on something much deeper than proximity.

It is built on trust, shared purpose, and a commitment to something larger than individual success.

When Maya accepted the role of executive director of a small nonprofit, she inherited a dedicated staff.

Everyone cared deeply about the organization's mission.

Everyone worked hard.

Everyone was talented.

Yet something wasn't working.

Departments rarely communicated.

Volunteers felt disconnected.

Fundraising blamed programs.

Programs blamed administration.

Administration blamed limited resources.

No one was intentionally creating division.

People had simply become focused on protecting their own responsibilities.

Every conversation sounded the same.

"My department..."

"My budget..."

"My volunteers..."

"My project..."

Maya noticed something.

No one ever said, "Our mission."

During her first staff retreat, she walked to the front of the room carrying a box filled with puzzle pieces.

Without saying a word, she emptied the box onto the table.

Each person received a handful of pieces.

"Build the picture," she said.

The room became quiet.

People immediately started working.

Within a few minutes, frustration appeared.

"This doesn't fit."

"I think I'm missing pieces."

"I can't finish mine."

Maya smiled.

"Exactly."

Several people looked confused.

"You've been trying to build individual puzzles."

She paused.

"There is only one."

Slowly, people began sliding their pieces together.

Tables moved closer.

Conversations started.

People exchanged pieces.

Someone laughed.

Another noticed part of the picture emerging.

Within minutes, what had seemed impossible became clear.

No one possessed enough pieces to finish alone.

Only together did the picture make sense.

When the puzzle was complete, Maya asked one question.

"When did the work become easier?"

Someone answered immediately.

"When we stopped protecting our own pieces."

The room became silent.

No one needed the lesson explained.

They had just experienced it.

Over the next year, something remarkable happened.

Departments began solving problems together instead of defending their own priorities.

Volunteers felt more connected.

Meetings became collaborative instead of competitive.

Nothing about the organization's mission had changed.

Every team faces the same choice.

Protect individual success.

Or pursue collective success.

Those two goals often compete.

Strong teams celebrate individual contributions.

Great teams understand those contributions only matter when they advance the mission.

People naturally look after themselves.

Leadership helps people look after one another.

One of the quickest ways to weaken a team is to reward individual achievement while ignoring collective success.

People begin protecting information.

Competing instead of collaborating.

Winning arguments instead of solving problems.

Before long, talented individuals become a disconnected group.

The opposite is also true.

When leaders consistently reinforce a shared mission, something changes.

People begin asking different questions.

"How can I help?"

"What does the team need?"

"What serves the mission best?"

That mindset transforms culture.

Belonging is one of the most powerful forces in leadership.

People want to know they matter.

That their contribution has meaning.

That someone notices when they're absent.

That they are part of something worth building.

Great leaders create environments where people don't simply work together.

They belong together.

That sense of belonging often becomes the reason people stay through difficult seasons.

No championship team succeeds because every player scores the most points.

No military unit succeeds because one person carries the mission alone.

No family thrives because only one person sacrifices.

The strongest teams understand something simple.

Everyone contributes differently.

Everyone matters equally.

Leadership isn't about making yourself the most important person on the team.

It's about helping every person understand why they matter.

When people know they matter, they begin helping others succeed.

That is when a collection of individuals becomes a team.

SECTION 4: BORROWING BELIEF Key Question Who believed in you before you believed in yourself?

Very few people succeed alone.

Behind almost every successful leader is someone who saw potential long before it was obvious.

A coach.

A teacher.

A mentor.

A supervisor.

A parent.

Someone who refused to let them settle for less than they were capable of becoming.

Sometimes the greatest gift a leader can give another person isn't advice.

It's belief.

Because there are seasons in every person's life when they cannot yet see what someone else already sees.

Marcus had been with the company for less than a year.

He was dependable.

Hardworking.

Quiet.

The kind of employee who rarely attracted attention.

He completed assignments on time, asked thoughtful questions, and volunteered whenever extra help was needed.

Still, Marcus never imagined himself as a leader.

Whenever leadership opportunities appeared, he stepped back.

"I'm not ready."

"I don't have enough experience."

"Someone else would be better."

His manager, Denise, noticed the pattern.

One afternoon she asked Marcus to join her for coffee.

He assumed they were going to discuss an upcoming project.

Instead, she asked him a simple question.

"What are you afraid of?"

Marcus laughed nervously.

"I'm not afraid."

Denise smiled.

"Then why do you keep stepping away from opportunities you're qualified for?"

He looked down at his coffee.

"I don't think I could do what you do."

She didn't respond immediately.

Instead, she reached into her notebook and slid a folded piece of paper across the table.

"I wrote this six months ago."

Marcus unfolded it.

At the top were his name and the date.

Below it were several handwritten notes.

Works well under pressure.

People naturally seek his help.

Earns trust quickly.

Shows humility.

Potential future leader.

Marcus looked up in disbelief.

"You wrote this?"

Denise nodded.

"The first month you worked here."

"You saw all of that?"

"I did."

Marcus shook his head.

"I've never seen myself that way."

Denise smiled.

"I know."

"That's why we're having this conversation."

She leaned forward.

"Marcus, until you learn to believe in yourself..." "...borrow my belief."

The words caught him off guard.

"I've spent thirty years developing leaders," she continued.

"I've learned to recognize potential."

"You don't have to see it yet."

"I already do."

That conversation stayed with Marcus for years.

Not because Denise gave him a promotion.

She didn't.

Not because she promised success.

She couldn't.

She simply believed in him before he believed in himself.

That belief gave Marcus the courage to take the first step.

Years later, after becoming a respected leader himself, Marcus often repeated Denise's words to young professionals struggling with self-doubt.

"Until you believe in yourself...borrow my belief."

One of the greatest responsibilities of leadership is helping people discover strengths they cannot yet see.

Too often, leaders focus only on performance.

Great leaders focus on potential.

Performance tells you where someone is today.

Potential hints at where they could be tomorrow.

The role of a leader is not simply to evaluate people.

It is to develop them.

Many talented people spend years doubting themselves.

Not because they lack ability.

Because no one has ever told them what they are capable of becoming.

Encouragement isn't empty praise.

It isn't telling people they're amazing regardless of effort.

Real encouragement is grounded in truth.

It says, "I see something in you."

"I've watched how you respond under pressure."

"I've noticed the way people trust you."

"I believe you're capable of more."

Those words carry weight because they are specific.

They are earned.

And they often arrive at exactly the right moment.

Developing people also requires patience.

Growth rarely happens overnight.

Confidence grows through experience.

Responsibility.

Failure.

Learning.

Trying again.

The leader's job isn't to rush the process.

It's to walk beside people while they grow through it.

Sometimes that means offering encouragement.

Sometimes it means asking difficult questions.

Sometimes it means allowing people to struggle instead of rescuing them too quickly.

Growth often lives just beyond discomfort.

That kind of influence lasts far longer than any title.

It doesn't.

If every decision must pass through one person, growth eventually slows.

People become hesitant.

Innovation fades.

Confidence declines.

Strong leaders understand that their role is not to collect responsibility.

It is to share it.

Empowering others doesn't weaken leadership.

It multiplies it.

Developing leaders requires trust.

It means allowing people to make decisions before they feel completely ready.

It means accepting that mistakes will happen.

It means coaching instead of controlling.

Every experienced leader remembers someone who trusted them with responsibility before they felt prepared.

Now it becomes their turn to do the same for someone else.

Leadership is a cycle.

Each generation prepares the next.

Every leader eventually leaves.

Retirement.

Promotion.

A new assignment.

A different opportunity.

Life moves forward.

The question isn't whether you'll leave someday.

The question is what you'll leave behind.

Will people remember an organization that couldn't function without you?

Or will they remember a culture where others continued to grow because of the foundation you helped create?

That is the difference between managing work and multiplying leaders.
