Getting some balance in commodities

The news in late July that Fonterra was cutting its payout prediction for the new dairy season down to $6/kg milk solids was greeted with some surprise by farmers, analysts and bankers alike.

That was not because it was down on the previous season, many were expecting that, but just how much it was to be down.

Prior to the announcement murmurs were about the $6.50/kgMS figure being where things would fall, so $6.00 had those murmurings become dark mutterings.

There were even public comments by the president of Federated Farmers dairy sector president Andrew Hoggard that 20% of dairy farmers would not break even at that milk solids price.

That is a figure that sounds about right, given 20% of the country’s 12,000 dairy farms are estimated to hold 60% of the industry’s $32 billion debt, meaning they individually carry on average almost $9 million of debt apiece.

That figure would not be uncommon for larger, recently converted dairy farms and would push their indebtedness over $30/kg milk solids.

That is a figure that would make a few bankers and advisors nervous as they eye the upward nudge of interest rates coinciding with a slide in revenue.

Combined farm expenses, debt servicing, depreciation and living expenses put total dairy farm operating costs at $6.20-$6.30/ kgMS, while the relatively high level of dairy debt makes the sector vulnerable to creeping interest rate costs.

That erosion of margins is a concern, but NZ dairy farmers are also more accustomed now to working in a volatile price market, and behaviour appears to be changing.

The “borrow and spend” approach leading up to 2008 is well past, and caution with a focus on farm productivity per dollar spent is more prevalent.

Fortunately too for those servicing the rural sector, the red meat markets appear to be holding their own. While increased supplies in milk from trade competitors is part of the challenge facing dairy, globally red meat supplies are tight, and appear to remain so for some years yet.

Sheep farmers will wryly appreciate the fact their new dairying neighbours have in fact helped push the value of their flock up. Sheep numbers in NZ and globally have fallen in the past 10 years, tightening supply just as Chinese demand surges upwards, to now account for 40% of our sales by volume, and helping counter the slide in Europe that accompanied the global financial crisis.

Similarly global beef supplies remain tight.

United States feed lot numbers are at a historic low, Australian numbers are also constrained by drought and much of Brazils’ production goes to domestic consumption. Meantime China’s appetite for beef continues to grow, along with Chinese desire to source quality meat products from trusted supplier countries.

The prospects for red meat bring some welcome confidence to those who have stuck with it, and may help maintain rural communities as the dairy sector readjusts to tighter times ahead.

But there is also no doubt last season’s spectacular payout result will help push back some of those dark clouds this year’s prospects are bringing.

The $8.40/kg milk solids payout is one that most knew would struggle to be repeated two years in a row, and overall dairy farmers have acted conservatively, focusing on ramping up production as much as possible to make the most of a price they recognised would not last.

However for farmers in the North Island some of the gloss was gone before it arrived, thanks to excruciatingly dry conditions that in some cases stole $1.00/kg milk solids from that record figure.

Fortunately for dairy farm cash flow the retrospective payments for the 2013–14 season are healthy and will continue to flow through springtime until the final payment in October.

Fonterra’s Chief Executive Theo Spierings also cautioned when the announcement was made the season was still young. A clearer view of how the volatile world of global dairy returns is going to reveal itself will not be made until late spring.

However, looking past the buffer last season has delivered for many, some concerns are revealed that would become starkly apparent if the industry experiences two consecutive seasons with a payout figure in the “low 6s”.

ElectraServe’s willingness to embrace change without sacrificing customer service has underpinned the Mid Canterbury based business’ success in a challenging and competitive market, culminating in them being awarded this year’s Ruralco Supreme Supplier Award.

Changes to the rural landscape over its 45-year history has had a huge impact on ElectraServe’s core business with massive growth in the dairy, irrigation and commercial sectors together with the advent of the new Ruralco network responsible for driving recent business growth both locally and further afield.

But while ElectraServe has welcomed the changes, they have been careful not to lose sight of where the business has come from, says General Manager Blair Watson.

ElectraServe was originally started by Graeme Church and Mike Smith in 1969 as part of Smith & Church. In 1997 the business was separated with Graeme running the electrical installation and service department of the business under the new identity known as ElectraServe, while Smith & Church managed

by Alister Lilley continued selling appliances.

The business had humble beginnings with just two electricians, which has grown to a team of 37 boasting 23 vehicles on the road today, making it the largest fleet of electricians servicing Mid Canterbury. Its business has continued to diversify, offering electrical solutions from white ware repairs to commercial and residential installations, repairs and maintenance; to dairy shed wiring, heating and air conditioning, and solar systems.

Despite the changes, the farming community has remained a crucial part of the business since the outset. For more than 40 years ElectraServe has had electricians servicing each rural area of mid-Canterbury weekly, a service rural customers have come to appreciate and rely on, and one that’s unlikely to change.

“Our rural customers are still our core focus and we would never forget that because they are the ones that helped build ElectraServe in to what it is today,” says Blair.

Blair joined the business 21 years ago as a sales person before embarking on his fouryear apprenticeship as an electrician. During his time in the field he gained vital experience across all facets of the business including domestic and commercial, heating and ventilation, irrigation and pumping, and break down and servicing.

Blair and Allanah Watson In 2010, Blair assumed the role as General Manager, stepping into the void left by Graeme Church, although Graeme did stay on as a director and still helps with the more complex quotes. “The first thing I did was get a solid team of people around me that I could 100 percent rely on,” says Blair. “It probably took two years to click on to what I had to do and another two years to make it happen.”

To win the Supreme Supplier Award is recognition for the hard work the whole team has put in over the past couple of years, he says. “We knew we had had a good year,

smashing all our previous records, but we never expected to win. Our goal had been to dominate our category, so to win the overall award was something else. We were completely blown away.”

Business has grown exponentially in recent years, which Blair in part credits to its mutually beneficial partnership with Ruralco. The expansion of the Ruralco nework nationwide has seen ElectraServe pick up clients from Dunsandel to as far south as Wanaka.

“Ruralco clients make up a huge proportion of our business. It’s still the very first question INSIGHT // SEPTEMBER 2014

we ask people when they call us. The benefits far outweigh the discounts and preferential treatment offered. It’s reciprocal, right from the access to customer lists down to advertising, and the payment on the 15th of the month,” says Blair.

“Being one of Ruralco’s trusted suppliers that they’re willing to share with their cardholders is a fantastic platform for trust,” adds Blair’s wife Allanah Watson, who oversees all advertising and branding. “The representatives they have are fantastic and are always out to do the best by us, and the information they can provide us on our customers from card purchases is invaluable.”

ElectraServe has fully utilised its unprecedented access to Ruralco’s dedicated publications taking full page ads in both Insight and Real Farmer, and in the past 12 months has also experienced great results from direct mail outs to farmers.

The ATS Instore Days remain one of its key events on the annual calendar. Its support both as a valued supplier and technically are crucial to the event’s overall success, right from wiring the marquees to its own stand.

“It is a great tool to meet farmers. We are not there for the hard sell, but rather to fly the flag, let people know who we are and get the brand out there,” explains Allanah.

While the change to Ruralco has meant increased competition, they see it as a positive step. “We have embraced it. It has given us an opportunity to push further south. Change is a good thing; those that don’t change will get left behind,” says Blair.

But while business growth and marketing flair are undoubtedly two of the main contributing reasons to ElectraServe taking out this year’s Supreme Supplier Award, its dedication to customer service and value for money continue to be over-riding factors in its continued success.

Blair and Allanah are both passionate about customer service and expect high standards from their staff, starting with working as a team. “We know if we have that right then they will be able to communicate with our customers. It’s about treating people how you would want to be treated. We try very hard to meet customer’s expectations. We don’t always get right, but we are prepared to go beyond the scope of being just the electrician for our customers,” he says.

From this pool of apprentices in training, two qualify as electricians every year and it’s pleasing that most stay on with us, says Allanah. “It just works better for us that way. In the long term it’s better for our customers. We want them to be great at their job so that it becomes a real career for them, meaning they are here for the long term.”

For Blair, the focus is on trying to match the right electrician to every job, so it’s done properly first time. If a customer is not 100 percent satisfied with the quality of the work, he offers to put it right or their money back.

ElectraServe also places a huge emphasis on staff training and upskilling to ensure customers get access to the most up-todate technology, while working directly with manufactures and suppliers to deliver better products at lower cost.

That willingness to go beyond the call of duty is reflected in its service being offered 24/7. “We understand how important it is to farmers to be there when we are needed,” says Blair.

Historically, ElectraServe has found it difficult to find staff that have area knowledge and know the people, which has led to it becoming the largest electrical apprentice trainee establishment in the South Island. On average they have between seven and nine apprentices training across INSIGHT // SEPTEMBER 2014

Blair believes further diversification will help manage the peaks and troughs, as well as giving staff the opportunity to slide from one area to another seamlessly.

ElectraServe has major plans for future development on their site, including a muchneeded expansion of the current service department and workshop area to keep pace with increasing demand and Blair is confident it won’t end there.

Body of work—finding the thread that ties your story together

When you celebrate your 100th birthday surrounded by family and friends and you look back at the body of work you created during your life, what do you want to see?

In this new book, Pamela Slim tells us that “your body of work is everything you create, contribute, affect and impact.” By this she means not just measurable things, like the businesses you ran and the house you built, but also intangible things like the quality of the community you created around your children’s schools through your time on the school board, and the relationships you have with your children and grandchildren.

As you think about your body of work, consider two points. Firstly, the world of work is not stable—you cannot count on any one work mode to deliver ongoing financial and creative stability. And, secondly, Slim suggests that even if you choose to stay in one field, have a backup plan—start

something on the side and consider sharing it with the world through a website.

Were he alive today, Irish playwright George Bernard Shaw would agree with her. Life in his view isn’t about finding yourself, it’s about creating yourself. In the new world of work of the 21st century, your ability to create a powerful body of work is what will determine your ongoing ability to earn a living.

“We are made to create,” Pamela Slim writes. “We feel useful when we create.

We reinvent our lives, tell new stories, and rebuild communities when we create. We reclaim our esteem, our muse and our hope when we create.” Those who structure their careers around autonomy, mastery and purpose will have a powerful body of work to look back on.

How do we make sense of our career in a work environment that no longer has the predictable career paths our parents and grandparents relied on? Rather than just let life happen to us, Slim suggests we need to understand what we want our body of work to look like now, and take steps to make it happen.

When you start a business, you have a limited amount of time to get a product or service to market and attract your first customers. If you start a charitable organisation, you will need to organise a programme or a project which will serve your chosen community and bring in funding.

So to create work for yourself or to get that job, how do you tell your story? “We are not bullets on a resume looking for a job,” Slim writes, “we are cupboards of ingredients looking for a recipe.” Our ingredients are the skills, strengths, experiences, identity and knowledge we have gained throughout the course of our lives.

Author Pamela Slim Pamela Slim has written what is in effect a manual for those who combine employment with starting something new, with a consultancy that means taking freelance opportunities as well as serving our communities by getting involved in voluntary projects. We take chances, expanding our knowledge, improving our capabilities and gaining more experience.

In this book she offers a programme that will enable readers to discover the connections between seemingly diverse accomplishments. Reading it, you will develop good ideas on how to reinvent yourself when you need to do so, sell your story, and relaunch your brand.

Looking back during your 100th birthday party, you will see the businesses you built, the communities you served through Lions, Rotary or perhaps RSA. You will remember the cooperative boards you served on and the congregations you looked after. You will remember taking your employees to join the Farmy Army after the Christchurch earthquakes. You will see your body of work.

Long-standing local Ashburton business Smith & Church Appliances + Beds has walked away with this year’s coveted Members’ Choice Award at the recent Ruralco Supplier Awards.

“If we wanted to win an award—this was the one we wanted to win,” says sales manager Dean Crossan. “It’s a great accolade for us and is recognition from our customers for the good job we are doing, but we really don’t feel like we do anything special. We just do what we do every day, with the focus on people and relationships.”

well as the local mid-Canterbury community since the store was opened by Mike Smith and Graeme Church in 1969.

But while the business has changed, its exceptional customer service and back-up service remain second to none.

“It’s not rocket science stuff,” says Managing Director Alister Lilley, who has been with Smith & Church Appliances + Beds since 1973.

Alister says at the end of the day, people do business with people. “Without staff or customers you don’t have a business, and without good staff you don’t have a good business.”

Over the years Smith & Church Appliances + Beds has built up an enviable sales team that have developed a strong sense of ownership of in the business. They not only possess in-depth and up-to-date knowledge of their products, but uphold the businesses core values with honesty and integrity. “It’s my

ethos they are following. For me, retail is detail.

If you take care of the little things, the big things will take care of themselves. It’s about treating people as you would want your family to be treated,” he says.

Staff are empowered to make their own decisions, given the tools to succeed and rewarded for their efforts, something Alister wouldn’t have any other way. While they might not get it right 100 per cent of the time, every effort is made to put things right. Each month it surveys 10 customers from every sales rep to see where improvements can be made.

“For us to make it work, we have to be as good as it gets. We know there is still room for improvement,” he says.

Aside from its staff, many of whom have been with the business for years, Alister says Smith & Church Appliances + Beds’ other big selling point is the value package it can offer.

Customers get competitive pricing, delivery and installation by a registered electrician, priority service through its service division (ElectraServe), and even removal of old products for recycling. But for many it’s having the peace of mind that should they need a back-up service that it can be done locally and efficiently that gives it the edge over its competitors.

Alister says its relationship with Ruralco is a strategic part of their business plan and they look forward to that continuing for years to come.

NZ has been languishing near the bottom of the OECD tables for average GDP per capita since the mid-late 70s.

According to the boffins, the initial drop was a direct result of the wool price collapse in 1967, which was then exacerbated by a number of factors including the loss of free entry to British markets for dairy products in the 70’s. Our reliance on food and agriculture exports hit hard then, and continued to have impact as our GDP growth rates have failed to stack up in comparison to other OECD countries.

Fast forward to 2009 and food and agriculture continue to make up the bulk of our exports. Compare with countries with a similar agricultural basis, such as Denmark. They have leveraged this agricultural grounding to grow high value industries through innovation, thus catapulting ahead of us. It is our slow growth and reluctance to pursue valueadded products that is holding us back from improved economic performance and ultimately improving our wealth and wellbeing.

Creating a significant shift in GDP growth rates is a complex issue, however, a focused effort in an area of broad impact, can go a long way.

New Zealand’s small and medium-sized enterprises (SMEs) currently represent 97% of all enterprises, 40% of the economy’s total output on a valueadded basis and 31% of all employees. By enabling improved business performance in the largest segment of the NZ economy —SMEs—the outcome would have a significant impact on our economy’s performance.

Business growth is significantly limited by the capability of those running the business, and in the vast majority of NZ SMEs, that person is also the business owner. We are a nation of guys and gals with expertise in doing the business, not running the business. To grow our SMEs, there is a real need to grow the managerial capability of our business owners. To help them step out of the day to day and work on their business, rather than in the business.

Research conducted by BNZ, in conjunction with The Icehouse, last year uncovered what is keeping business owners up at night, where they think they need assistance, and the types of capability building programmes that are most appealing.

The results confirm that SME owners know they need help. 8 in 10 business owners want access to experts or consultants in specific areas of business, but only 4 in 10 have undertaken business education. The limiting factors were clear; time away from the business and value for money.

With 13 years of experience in delivering programmes that improve the capability and drive the ambition of NZ business owners, The Icehouse, with the support of BNZ, has developed a new offering of short, sharp, topic-specific workshops to help Kiwi SMEs grow and ultimately get New Zealand GDP back into the top half of the OECD. The workshops are available across 10 regions in New Zealand and have been developed to be short, accessible and flexible so business owners can raise their capability while still running their business.

They cater specifically for the operational needs of SMEs and rather than pushing

content, focus on applying the knowledge shared in the workshops directly to the business through action oriented planning.

The topics are wide ranging covering finance, HR, sales and marketing, governance, and leadership to name a few. All of these chosen as a result of what business owners said they find challenging in combination with needs identified through another new initiative developed

by The Icehouse, the BIQ™ Barometer.

The BIQ™ Barometer is an online selfcompletion tool for business owners to gauge their business performance. Sort of like an in depth health check. After spending about an hour reflecting on the business, owners are armed with a personalised report detailing how their business performs in six key areas as well as highlighting areas for further development to chart their journey to become a Business of International Quality.

Ultimately, the goal of improving our OECD GDP ranking cannot be achieved by any single entity, but through The Icehouse’s goal of enabling a third of the required businesses of international quality, we will build awareness of the importance of growing the capability of business owners to realise potential business growth.

As the global economy picks up again, and business confidence improves, we need to ensure that we don’t rest on our laurels or we’ll continue to slide, and come 2020 we’ll look back and say, ‘yes we grew, but everyone else grew faster.’ New Zealand needs an infection of ambition and a good dose of improved awareness and capability to produce a more concerted fusing of our agricultural grounding and innovative essence.
