Weathering a Weather-Dependent Business What kind of meteorological madness awaits you?

s I write this, many parts of the U.S. are on fire, and parts of Texas and Florida are still without power while recovering from hurricanes Harvey and Irma. To boot, earthquake swarms are threatening Yellowstone and ongoing in Idaho.

If the last couple of months taught us anything, it’s that you shouldn’t overlook Mother Nature’s power.

That becomes even more relevant when your business depends on the weather. Snow and ice removal contractors must be wondering whether this winter promises to be as brutal as summer or mild like last winter.

While the Farmers’ Almanac is not an undisputable weather resource, the Associated Press says, “The Farmers’ Almanac predicts a snowy winter from Maryland to Maine with five coastal storms to bring winter misery to the region.”

It also “suggests colder-than-normal temperatures for eastern and central regions, wetter-than-normal weather for southeastern states and drier-than-normal conditions for the nation’s western third that was pummeled by snow last winter.” Temper your excitement, though, with the fact that the Farmers’ Almanac predicted heavy snow in the Midwest and Middle Atlantic states last year.

As meteorologist Mark McGinnis warns in “Winter 2017/2018: An Early Forecast” on Page 4, one can never guarantee an entirely accurate weather forecast, especially months in advance. However, McGinnis still offers some useful information for the upcoming winter season. Things may be looking up for your snow and ice removal business prospects this year, so get your shovels, plows and snow blowers ready. Whether this winter is mild or severe, one thing is for sure. It’s on its way.

I

t is September, and early winter forecasts are trying to predict how much snow and cold will hit us from December through the end of March. Maybe you read a few of them. They are an interesting read, especially articles that predict specific dates of snow and cold five months out for cities. I admit, I like reading them. They are enjoyable in an entertaining way. For those of us who enjoy snow, they are an outlet. For those of us that run a business based on snow, they serve less of a purpose.

So, to be blunt, this article is not going to predict how much snow Syracuse, New York, will see this winter or how cold it will be in Chicago. Three months before winter starts is too early to make specific forecasts. I could make those predictions for you, but they would be guesses. No, in this article, I want to explain how certain circulations are lining up to influence the type of winter FIGURE 1: Winter 2015/2016 Temperature Rank we can expect.

Over the last two winters, most of the United States experienced warm winters.

Most of you know that.

However, in context, they were not only warm, but also the warmest or nearly the warmest in 122 years of records.

perature between December and March. Figure 1 ranks the average temperature of 2015/2016 versus the previous 122 years. Figure 2 does the same for 2016/2017.

The maps are broken into regions of the United States.

The number 122 in any region equates as the warmest on record. The second warmest is 121. Over the last two winters, only one region had below average temperatures—the Pacific Northwest from December 2016 through March 2017. So, the backdrop going into winter 2017/ 2018 is that most of the U.S. experienced a consecutive record of nearly record warm winters. Bummer.

El Niño-Southern Oscillation Phases: Do They Matter?

If you follow the weather, you probably heard of El Niño.

You are a big-time weather fan if you also heard of La Niña. If you are aware of ENSO neutral conditions, you are probably a meteorologist or want to be one. First, ENSO is short for El Niño-Southern Oscillation. (This article is not an ENSO primer. We can save that topic for another article.) I mention ENSO because it is a largescale circulation in the Pacific Ocean that impacts North America. ENSO and the specific phase—warm (El Niño), cold (La Niña) and neutral—are very important drivers in the type of winter North America can experience. Simply, El Niño brings mild winters and La Niña can bring average to below average temperatures during winter.

So, how does ENSO look right now as we move into October? Figure 3 shows region 3.4 in the Pacific Ocean is below average by 0.6°Celsius, thus sitting along the cold and neutral phase as region 3.4 is the benchmark for determining the ENSO phase. The ENSO forecast going into winter is displayed in Figure 4. The green bars represent neutral and the blue bars represent La Niña. We are currently neutral and are forecast to shift from neutral to La Niña this fall and winter. This forecast change was announced September 14, and rocked the meteorological community and energy traders. The

forecast flip-flopped from a confident neutral phase published in August to a confident La Niña forecast published just a month later. The three-month groupings for winter are highlighted in Figure 4. From November, December and January (NDJ) to February, March and April (FMA), La Niña conditions hold 43 to 61 percent probabilities. Those numbers are slightly higher than neutral and considerably higher than El Niño probabilities.

Going into winter, this favors a weak La Niña or a neutral phase.

La Niña and Neutral Historical Record on a U.S. Winter Since ENSO is a large-scale circulation and it impacts winter conditions in the United States, it is helpful to look at past winters. The National Oceanic and Atmospheric Administration has detailed ENSO records back to 1950. With these records, we can compare the recorded temperature and precipitation for every month since 1950 to the ENSO phase. When compared to long-term averages, we can begin to see the relationship of an ENSO phase with specific regions of the country. So, since a weak La Niña or neutral is highly probable, let’s look at the temperature and precipitation impact nationally.

Figure 5 compares the temperature record from December through March of every winter since 1950 with neutral conditions. Figure 6 compares the precipitation record for the same time of year since 1950. Historical records (Figure 5) show that neutral winters are colder than average for much of the United States with the Great Lakes averaging around a degree below average from December through March. It is slightly cooler than average in the Plains and Northeast. Figure 6 shows most of the country experiences nearly normal precipitation with notably drier conditions along the Pacific Coast.

Let’s look deeper into the data, selecting specific regions to compare temperature and precipitation during winter. Since we want to know more about snow and cold this winter, let’s select several cities to analyze the type of winter they can expect. This data is shown in box plots and only comes in three-month blocks. We will look at January through March (JFM). These are typically the three snowiest months of winter. We will select cities from the Midwest, Northeast and West U.S. The cities are Chicago; Milwaukee; New York City; Boston; Albany, New York; and Denver and Fort Collins, Colorado. In the Midwest (Figures 7 and 8), Milwaukee and Chicago are cooler and wetter than an El Niño winter. On the East Coast (Figures 9 and 10), New York City, Albany and Boston temperatures and precipitation are about the same as El Niño winters. Out West (Figures 11 and 12), Denver and Fort Collins are cooler and dryer than El Niño winters.

Winter Conclusions This article relies heavily on the ENSO phase. There are other oscillations in the atmosphere that influence our winter weather as well. However, those oscillations do not allow you to look out five months to predict the weather. They are helpful forecasting in the timeframe of one to six weeks. ENSO will not be the sole driving factor that will impact our winter. However, it shows a significant impact and can be predicted months out.

After two very mild winters, expect temperatures to return to normal for most of the United States.

Precipitation should be more evenly distributed this winter. Unlike last winter. I am looking at you, California. Most of the U.S. should experience average precipitation. For the northern United States, most locations should experience more snow than the winters of 2015 and 2016. This is a broad, long-range outlook. So yes, my analysis favors a return to normal winter, maybe even colder than normal around the Great Lakes. Only time will tell.

roper ice management remains one of the biggest challenges for snow removal contractors. When it comes to using salt, prices continue to rise, as does supply and demand. hile snow and ice management services present many great opportunities for business growth and financial success, learning how to find the delicate balance in all facets of your business model is sometimes not as easy. This article is going to offer a broad overview of the various snow market segments, contract types and business strategies to help you identify ways for greater snow business success. This snow business primer can help you learn how to develop a strategic plan that differentiates you from competitors and positions

What snow business do you enjoy most? Is it homeowners’ associations or residential accounts? Shopping centers or third-party work?

You can also learn a few tips on how to prepare yourself to agree, counteroffer or simply say no to certain contracts when the contract opportunity cannot be fulfilled effectively or does not allow you to develop a mutually beneficial clientcontractor relationship.

First off, you must know that everything discussed must be strategic to your organization. You must clearly identify your target niche and stick to it. Secondly, snow removal is really not seasonal; it’s a year-round process of networking, educating your audience and timing yourself for striking when the iron is hot. Lastly, you must understand the snow industry is mostly controlled by

Mother Nature, and therefore, snow comes and goes … and sometimes never comes. You must build your snow business by knowing the different types of contracts—the advantages and disadvantages of each—and what it takes to keep the lights on during a slow winter.

Identifying Your Target Niche and Sticking to It To identify your niche, you need to ask yourself some questions. For instance, what do you enjoy doing most?

Even within the snow industry, there are going to be some things that you like doing more than others. These are the clients you want to serve first. Examples may include: • Class A corporate accounts.

• Small shopping centers and strip malls.

• Large shopping centers, malls, distribution centers, hospitals and educational institutions.

What do you not want to do? Almost as important as figuring out what you enjoy doing is figuring out what you don’t enjoy doing. Examples may include: • Homeowners’ associations, apartment complexes and high-rise buildings.

• Snow management companies, a.k.a. third-party work.

• Residential accounts.

Where do you have the most experience? Only you truly know your experience level and that of your company. Your confidence, your abilities and your resources should guide this answer.

What is your target market? While you may start with a broad market (as in, anyone who needs snow services), you’re going to need to narrow it down from there. How can you break your market into more specific target segments? Examine your fleet and your 10-mile footprint.

The answer can define your demographic and target niche. Next, ask yourself, who values my services? Some clients may value your services more than others. Think about the clients you work for, and identify the ones who understand the value of what you do, how you do it and who are happy to pay your fees.

Selling Is Year-Round, Not Seasonal —Strike When the Iron Is Hot You can break the year down into different selling seasons. Your sales cycle could be as follows: • April through June. These proposals might leave a sour taste in your target audience’s mouth. The pay-alittle-more-for-better-service signup could be an early approach to securing snow contracts. It’s not an easy sell, but it potentially puts you in the minds of the buyer later in the season. This is a long-duration sale in which you must remain in front of the client throughout the remainder of the year until buy time.

• July through September. You may see bidding activity picking up during this period. Savvy property managers are playing the let’s-get-the-price game.

Often, they already have a choice in mind, but need to validate their decisions or even their job. Be careful: If you are lacking a book of work, it is easy to price overly aggressively. Accounts are often booked at this time at lower margins, trucks become allocated and then what?

• October through December. This is the uh-oh time of the year, especially the closer you get to December.

The client is in panic mode. Many other companies are declining services because they are at capacity.

This becomes an ideal time to strike if you are short on work or are looking for growth.

Different Types of Contracts, and their Advantages and Disadvantages It’s always interesting to hear what other snow professionals have to say when it comes to the discussion of snow contracts. Every part of the country has its favored type of contract. The real art of the deal for contractors is to build a blend of different types of contracts to meet the financial needs of the company.

The different contract types include: • Per push or per visit.

• Per event, which could be per occurrence or also what is called all-in.

• Seasonal, meaning pay one price no matter how much snow and ice is removed per season.

Your market often dictates the type of contract you may be proposing. The ideal mix is around 60 to 70 percent seasonal, 20 to 30 percent per event and 10 percent other. In the end, this type of contract portfolio helps allow for positive cash flow in light winters and additional revenue during heavy winters. Your seasonal sales should be structured to keep the lights on, keep employees employed and bring a minimum desired profit should it snow the average amount. Your remaining per-event and hourly contracts should help balance out those heavier winters on overages on your seasonal contracts, and ideally bring some additional revenue to balance profit margins. Using the above methods

and ratios, you should be able to find the appropriate balance for your business.

To Subcontract or Not to Subcontract Many snow contractors ask whether they should subcontract to others. Subcontracting can be used as a means to allocate equipment or surplus resources. While it can bring steady work and build good relationships, you must find the balance that works for your company. There are many national companies today looking for snow service providers. At the end of the day, working for one of these companies has to make sense. More often than not, the prices paid are competitive and the risks in getting paid are larger than working for a client directly.

If you do subcontract, you must read and reread your subcontract agreements. They are often one-sided, and be wary of the we-pay-when-we-get-paid or if-weare-not-paid-you-are-not-paid verbiage. Make sure your paperwork is 100 percent compliant, and address any questions or concerns early in the process. Keep in mind that working with nationals is a good way to fill route gaps.

But learn when to say no! Toward the end of the sales season, it’s easy to have dollar signs in your eyes.

Many snow contractors often take accounts that are beyond their capabilities, overload their routes and say they are going to figure it out. As a snow professional, you know deep down inside that snow removal often ends up with challenges when you say you are going to just figure it out.

When looking at snow opportunities, you have to ask the following questions: • Does it fit my demographic?

• Do the numbers really work?

• Do I have the reserve assets to perform the work?

• Do I have the materials?

• Do I have the labor and cash flow to support the work?

If the answer to any of these is no, just learn to say no. It’s better to walk away from a job that you may potentially be able to bid again under better circumstances than to fail and be assured you are never going to have that opportunity.
