Integrating robotics, AI and human workflows in e-commerce fulfilment

E-commerce fulfilment operations are under constant pressure to deliver faster, cheaper and more accurately, often at peak volumes that can fluctuate dramatically. In response, many organisations at the Total Supply Chain Summit are investing in automation, from goods-to-person systems and autonomous mobile robots (AMRs) to AI-driven picking optimisation. However, the real differentiator is not automation alone, but how effectively it is orchestrated through Warehouse Management Software (WMS)…

From standalone systems to integrated ecosystems

Historically, automation technologies were often deployed as standalone solutions, operating alongside, rather than within, core warehouse systems. This created silos, inefficiencies and limited visibility. Modern WMS platforms are evolving into central orchestration layers, coordinating tasks across robotics, inventory, labour and order management systems. This enables a more synchronised operation, where work is dynamically allocated based on real-time conditions.

For example, a WMS can direct highpriority orders to automated picking systems, while routing lower-priority tasks to manual teams, optimising both speed and resource utilisation.

Balancing automation and human labour

Despite advances in robotics, human workers remain essential in e-commerce fulfilment, particularly

for exception handling, quality control and complex picking tasks. The challenge is to create hybrid workflows where automation and human labour complement each other. WMS platforms play a key role here, ensuring tasks are assigned to the most appropriate resource, whether that’s a robot, a picker or a packing station.

This requires intuitive interfaces and clear task management, so staff can interact with automated systems without disruption.

Leveraging AI for optimisation AI is increasingly embedded within WMS platforms to enhance decision-making. This includes:

• Dynamic slotting to optimise product placement based on demand patterns

• Order batching and wave planning to maximise picking efficiency

• Labour forecasting to align staffing with expected volumes

By continuously analysing data, AIdriven systems can adapt operations in real time, helping fulfilment centres respond to changing demand and minimise bottlenecks.

is critical

For automation to deliver full value, integration is essential. WMS must connect not only with robotics and warehouse control systems (WCS), but also with e-commerce platforms, transport management systems and inventory systems. Poor integration can lead to delays, errors and

Richard Lim is Chief Executive Officer of Retail Economics, an independent economics research consultancy focused on the consumer and retail industry. He also sits on the Strategic Advisory Board at the University of East Anglia’s School of Economics, ranked in the top 10 departments in Economics in the UK. Previously, Richard held the position of Chief Economist at the British Retail Consortium before heading up the Retail Insight and Analytics team. Richard was voted as a Top Ten Voice for Linked for sharing his insights on the retail industry, has been recognised as a top retail influencer by RETHINK RETAIL in 2023 and also appeared in the final of The Apprentice as one of Lord Sugar’s advisors.

Across the Atlantic: The hidden structural differences shaping capacity in logistics

The road transport markets in Europe and the United States have shown clearly divergent developments since 2024. And while both regions experienced similar capacity movements in 2022, they have taken distinctly different courses in recent years. Christian Dolderer, Lead Research Analyst at Transporeon, a Trimble Company, analyses the market and explains the reasons behind these trends looking ahead to 2026…

The capacity index, based on transactional data, reflects overall market sentiment regarding available road freight capacity. Comparing developments across both regions provides deeper insight into the underlying dynamics of supply and demand.

In 2022, both Europe and the US experienced expected capacity constraints, followed by a rebound a few months later. However, the US market experienced this cycle approximately four months earlier than Europe. In 2023, available capacity in both regions reached its highest level in years, after which the markets began to diverge in the first quarter of 2024.

In the US, available capacity remained high through the fourth quarter of 2025, creating a favourable market environment for shippers and brokers. In contrast, capacity in Europe steadily declined,

a trend that, after a brief stabilisation in 2025, has continued into 2026.

According to Dolderer, this development can largely be explained by differences in market response on the supply side: “European carriers reacted relatively quickly to declining margins and sharply rising operational costs by reducing their fleets. The increasing number of bankruptcies in the sector accelerated this process. Combined with declining transport demand in 2024 and the first half of 2025, this explains the continued capacity contraction in Europe. As a result, the market climate for shippers and brokers is significantly less favourable than in the US.”

In the US, a recent decline in capacity has also become visible. In addition to increased transport demand, Dolderer points to external factors: “Severe weather conditions have had temporary impacts, but we also see clear signals on the supply side. New heavy truck registrations fell sharply in 2025, making it clear that the decline is continuing. Reduced investment in fleet expansion and modernisation could indicate a structural shift toward consolidation after years of overcapacity.”

Despite the recent decline, trucking capacity in the US remains historically abundant. Dolderer therefore, describes the trend as

more of a psychological correction than a fundamental shift: “After years in which demand exceeded supply, markets react strongly to signs of tightness, even when actual capacity remains relatively high.”

Over the coming weeks, Dolderer expects a slight easing of capacity in both regions due to seasonal factors. However, he anticipates different dynamics for 2026: “In the US, capacity is expected to decline further. This development is driven less by demand growth and more by carriers’ reactions and bankruptcies. In Europe on the other hand, I expect that a recovery in transport demand will put further pressure on capacity.”

FORECASTING: Planning for disruption, volatility and geopolitical risk in e-commerce supply chains

For supply chain and logistics leaders in e-commerce and retail, forecasting has become significantly more complex. Traditional demand planning models built on historical trends and predictable patterns are being tested by ongoing disruption, geopolitical instability and rapidly shifting consumer behaviour. From trade policy changes and shipping delays to inflationary pressures and demand volatility, organisations must now plan for a wider range of scenarios, often with less certainty…

Moving beyond historical models

Historically, forecasting has relied heavily on past sales data to predict future demand. While still important, this approach is increasingly insufficient in a landscape shaped by external shocks and non-linear demand patterns.

E-commerce businesses are now incorporating a broader range of inputs into their forecasting models, including macroeconomic indicators, promotional activity, supplier lead times and even geopolitical developments that may impact supply routes or costs.

This shift allows organisations to build a more dynamic and responsive view of demand.

Scenario planning and flexibility

Rather than relying on a single forecast, many organisations are adopting scenario-based planning.

This involves modelling multiple potential outcomes, such as supply delays, cost increases or sudden demand spikes, and preparing contingency plans for each.

For example, retailers may plan for best-case, expected and worst-case demand scenarios, aligning inventory, warehousing and transport strategies accordingly.

This approach enables faster decision-making when conditions change and helps reduce the risk of overstocking or stockouts.

Integrating supply and demand signals

A key challenge in e-commerce is aligning demand forecasts with supply realities. Disruptions to shipping routes, port congestion or supplier constraints can quickly invalidate even the most accurate demand predictions.

To address this, organisations are improving end-to-end visibility, integrating supplier data, logistics updates and inventory levels into forecasting processes. This allows planners to adjust forecasts in real time based on what is actually achievable.

Leveraging advanced analytics

Advanced analytics and AI are playing an increasingly important role in modern forecasting. Machine learning models can analyse large volumes of data, identify patterns

and adjust forecasts dynamically as new information becomes available.

However, technology alone is not a silver bullet. Human oversight remains critical to interpret results, challenge assumptions and incorporate context that algorithms may not fully capture.

Building resilience into planning

Ultimately, forecasting in today’s environment is less about predicting a single outcome and more about building resilience into the supply chain.

For e-commerce logistics leaders, success lies in combining better data, flexible planning and closer collaboration with suppliers and partners. In an uncertain world, the organisations that can adapt their forecasts quickly (and act on them decisively) will be best positioned to maintain service levels and protect margins.
