Truths About Training

Yes, employee training comes at a cost, but can you afford not to do it?

I

n the challenging labor market we face today, many companies would choose to forego employee training because they simply don’t see the value in it. However, if you want a productive and happy work force, skipping out on training opportunities is not the way it’s done.

Yes it’s true training employees costs time, money and materials. Not only will there be missed time and unbillable hours, but there will also be additional cost. As a business manager, you wouldn’t necessarily hire an unqualified employee, but many companies choose to employ under-qualified workers. Employees can also become under-qualified due to changing technology or the development of new construction methods. This is why companies need to see training as an investment, not a burden.

Here are five reasons you can’t afford not to train your employees: 1. Untrained Employees = Unhappy Employees Employees who feel inadequate, underachieving, or unsupported are unhappy. If they don’t feel satisfied with their work, it can cause them to under perform, make mistakes and not care about the final product. In the construction industry, the final products are roads and buildings. If these structures aren’t completed to spec, this will cost your business more than lost time and money.

2. Untrained Workers Have a Low Production Value This one is easy. The quality of work an untrained employee brings to the table is lower and of less value. This means the quality in performance is lower than it could (or should) be.

3. Untrained Workers Are Inefficient When employees aren’t fully or properly trained, more time (and therefore money) and effort is spent in order for the employee to perform their tasks or to fulfill their responsibilities. It takes them longer to do the work which costs you more money.

4. Lost Time/Money Due to Mistakes When an untrained worker makes a mistake, time and materials used are lost and the work has to be done again. Untrained employees can cause problems and those mistakes can cause your business to lose customers.

5. An Increase in Unforeseen Expenses These are more difficult to track or attribute to untrained workers, but they are there.

Creating an inaccurate survey of a jobsite can mean catastrophe for the entire success of the job. It can mean more time to fix the mistake, more material cost and more time rechecking work. If it were done correctly the first time, these costs wouldn’t be there.

Having a trained workforce means your crew is learning new skills that can improve production, cut time spent on the jobsite, reduce production costs, reduce mistakes, build confidence and create a better working environment.

of paving industry experience, Jones was the lead author on both the Asphalt Institute’s MS-16 Manual: Asphalt in Pavement Maintenance and Preservation, and the MS-22 Manual: Quality Asphalt Construction.

Introduction to Thickness Design and Pavement Distresses – In this session, which is also 90 minutes, Jones will cover the basics of pavement design and what makes pavements fall apart. He will introduce free web-based thickness design tools that allow contractors to design a pavement specifically for each customer. Jones will also discuss “the distresses that attack asphalt pavements causing them to fail” so that contractors “can make the best-possible repair decisions for your clients.” Suggestions on how to improve project quality and attract repeat customers without adding additional cost will be included.

Ball will “take apart” an entire paving job, then put it back together via video to show not only all the elements of a successful paving job but how those elements come together. Job planning (including determining tonnage, delivery pace and production speed), crew meetings, paving layout, paving, and rolling will be featured; video will reveal “best practices” for each element of the job.

Two other highly rated paving sessions, both by Scherocman, will be presented again at NPE. Effective Compaction of Hot Mix Asphalt – “Compaction is the single most important factor in the ultimate performance of a hot mix asphalt pavement,” and Scherocman will help paving crews understand the basic elements of compaction and the use of various types of rollers, including static steel wheel, pneumatic tire and vibratory steel wheel rollers. Use Training and Technology to Build a Strong Safety Culture In-person training provides invaluable tools, resources and information to ensure workers can apply the information learned in the field.

S

afety is improving in the construction industry, according to the National Safety Council, but serious injuries and fatalities still occur.

“I think it’s fair to say that while we have been getting better at preventing most incidents and improving safety, in general, there are specific ways in which we have not been improving and we need to do more to address,” explains John Dony of the Campbell Institute/National Safety Council.

Dony and fellow safety professionals outlined how to build a strong construction safety culture in a recent CONEXPO-CON/AGG 365 article.

BEYOND COMPLIANCE: CREATING A CULTURE OF SAFETY Going beyond compliance training is one of the biggest things that organizations in any industry can do, but this is perhaps more relevant in construction than any other industry because compliance training is often mandated, according to Dony.

He suggests that training around more advanced safety topics and focusing on creating a culture of safety are what is really critical - not necessarily being able to score 80 percent on a comprehensive test.

Creating a culture of safety includes empowering all workers, employees, or contractors to make observations, report unsafe conditions, and have the authority to stop work without retribution.

“Until an organization is able to build that sort of a culture and back it with a management system built on the principle of continuous improvement, it won’t get very far with training,” he explains.

Consider this example: you can take first aid training a hundred times, but you will never be a doctor. You’ll just be very good at first aid.

In the same way, focusing on a basic

level of safety training and not paying attention to systems and culture will not fundamentally make an organization any safer, Dony says.

Still, there are a number of resources and tools at the disposal of construction companies today. For instance, rainy-day and on-the-spot training are available and effective. However, in-person training provides invaluable tools, resources, and information to ensure participants can apply information learned in the field, suggests Eric Perry of the American Traffic Safety Services Association. (ATSSA).

EMERGING TECHNOLOGIES ENHANCE SAFETY TRAINING Technology, in general, is making training and development both more efficient and effective. Case in point: mobile learning, education and training conducted via hand-held devices.

“Training is no longer one and done, check-the-box events,” says David Braunstein of Together for Safer Roads.

“Organizations can now offer ongoing, engaging micro-learning events, reaching employees who do not normally work out of an office environment. This means safety training can literally accompany employees to the jobsite, keeping safe practices and procedures top of mind,” he explains.

Braunstein suggests one of the most important skills any employee can develop in the construction industry is hazard recognition — and technology can help.

Advances in the field of training and development include virtual reality (VR) and augmented reality (AR), which are already helping many construction professionals analyze, predict, and prevent hazardous situations.

Other emerging technologies that can help with safety training include: • Wearables for monitoring heat stress or limiting access to restricted areas • Sensors for avoiding human and machine interaction • Drones for inspections • Mobile devices for safety reporting and information Dony says the applications for technology that help make workers safer are nearly limitless, and more are being explored by organizations every day.

“The key is to consider what technology will have the biggest bang for the buck and also ensure that you don’t add any additional or new risks to a project when you integrate technology as a solution for an existing problem,” he says.

“For many employees, acceptance of new technologies can be challenging, so it is important for companies to invest in meaningful training to understand the purpose and successful use of these technologies,” Braunstein says.

hen it came time to replace an older Astec/CEI portable plant, it was an easy decision for Paulsen, Inc. to do so with a stateof-the-art Astec/Dillman 400 TPH 8-ft. by 38-ft. Double Barrel Drum Mixer powered by a Whisper-Jet 100 MBTU per hour gas/#2 oil burner.

“Paulsen operates two portable plants that give them the advantage of moving wherever the work is,” Ken Mayo, Astec regional sales manager says. “They’ve been very satisfied with the two Astec portable

o matter how hard we try, we can’t keep our equipment running forever. Stuff breaks and we need to fix it. Asphalt plants are complex pieces of machinery, things turning, belching steam and putting out that beautiful black stuff we all like to build roads with. Hot Mix.

Often times, when things go wrong at our asphalt plants we try our best to repair what we have and thus keep operating costs down. This has been especially true in the last dozen years or so, given the economic down-turn this country has gone through. And let’s face it, asphalt plant parts can get real expensive fast.

However, recently times have changed. In my world I am seeing a robust re-investment in highway construction. This is good news for all of us involved in the highway construction industry. With this revitalization comes the need to refocus on what are the true priorities around our asphalt plants.

PRODUCTION NOTES Production has now replaced economy as the driving force at most contemporary asphalt plants. But not at all of them.

Earlier this summer I was trying to trouble-shoot an older burner by telephone. The plant was ‘hot-stopped’, but the burner would not return to “0” position. This was preventing it from re-lighting due to the burner’s built in safeties that will not allow it to fire unless the burner is completely closed.

By talking to the operator, I was able to

all the way so the low-fire limit was not made. As a result, the burner would not re-light. The asphalt plant was going to be out of action until the operator could fix the problem.

I mentioned to the plant operator that I had a new EA-57 Actuator on the shelf in my shop and that I could overnight it to him. But he told me he had another one in his spare parts bin so he didn’t need a new one from me. Ok, good.

I thought that was the end of it, but

fixing the old actuator up and making it work again. I doubt that I would have the necessary patience to work on it for so many days. But the real problem is that in the passing of time the plant had lost about 2,000 tons of production. In their location, this was about $200,000 in gross revenue. A new EA-57 Actuator costs about $980 from the manufacturer.

The plant operator got it to work in the end, but at what cost? By my estimation, roughly $199,020. Even if the company was only operating on a 10% margin, that is $20,000 of lost profit while the operator struggles to save the company less than $1,000. Not a good ROI in anyone’s book.

KNOW WHEN TO MOVE ON This scenario is far more common than one might think. I see it quite often.

Plant personnel are hounded to save money at every possible juncture. Make do with what you have! So the operators are put in a position of only seeing the micro view of what they are doing, not the macro view of the consequences.

As a result, I have had plant operators tell me that “Any idiot can just REPLACE parts. It takes some brains to fix things.” And in general I agree with them. If there wasn’t a COST component to the time it takes to fix stuff I would be firmly on their side. But when the ‘fixing’ cost exponentially more than the cost to ‘replace’ the part, one needs to swallow their pride and become a parts REPLACER. Later you can fix the component and have it in stock for the future, but get the asphalt plant back into production as soon as possible.

In most cases, the time it takes to fix a plant component ends up costing more in lost production and labor than just replacing it.

several days later his boss called me wanting to know why I had not sent the operator a new EA-57 Actuator. As it turns out, the guy did have another EA-57, but that particular actuator had gotten shorted out and the drive motor burned up some years earlier. The man thought he could use parts from the two disabled units to cobble together one functional unit. He figured he would save the owner money that way.

In the end, he had spent four days trying to make the actuator work. I will admit that he did an admirable job of

Approach to Safety “This was a long-standing problem for us,” Todd Atkins, safety director with Superior Paving Corp. says. “We tried to put rules in place and put safety policies around keeping people out of that area, but if it’s open and available, people will take the path of least resistance to get to where they need to go on the jobsite.”

So the company, based out of Gainesville, VA, invented the Entry Prevention Interactive Control (EPIC) Safety System.

As a paving contractor, it might be easy to walk between the MTV and the paver, but it’s not safe. The EPIC System removes that option to help protect workers.

Superior Paving makes a small change that drastically improves worker safety

E

ach year, more than 50 highway workers are killed and thousands more injured when struck by vehicles or equipment at road construction sites. In addition to the risk of injury from passing motor vehicle traffic outside the work zone, there is

an equally hazardous risk of injury from movement of construction vehicles and equipment within the work zone.

Each day, asphalt contractors face this challenge when they are working with a material transfer vehicle (MTV).

For workers on the ground, it’s very convenient to walk in between the MTV and the paver when you’re trying to get the job done. Not only is that inefficient, as it can cause machine delay, it’s also very dangerous for the workers.

SMALL CHANGE, BIG DIFFERENCE The EPIC system creates a physical barrier that prevents crew members from walking between the paver and the MTV. The system consists of two retractable 65-foot-long, 4-inch-wide tape that mounts to the MTV. A magnet connects the extended tape to the paver, creating the physical barrier that limits entry to the space between the MTV and the paver. The tapes are also self-adjusting so as the machines move, the tape length adjusts accordingly.

“By putting up this physical barrier, workers have to make a conscious decision to either raise or lower the tape before they enter this protected location,” Atkins says. “That creates a moment in their mind where they have to physically raise or lower the barrier and decide whether or not they are going to walk between the machines. We hope that triggers something that makes them say

‘hey, this may not be the best place for me’ and they’ll decide to walk around instead.”

While Superior never encountered a safety incident tied to people walking between the machines, they knew it was only going to be a matter of time before someone got hurt.

“If you have a 40,000-lb. machine running in the front with a 20,000lb. vehicle running behind it and an employee in the middle, you know who is going to lose that battle every time,” Atkins says.

Walking beneath the loading conveyor on an MTV can also disrupt the infrared connection between the MTV and the paver.

“If the infrared beam is broken, it makes the speed of the machines unpredictable,” Atkins says. “But before that infrared technology was available, this was a problem for us. We knew that was an area we didn’t want people to be

Atkins says the system was very cost-effective and easy to install, taking around two hours to complete and costing around $1,500.

The system is already gaining traction in the industry with other contractors understanding the need for something like this. The EPIC Systems was also awarded the 2017 Asphalt Operations Safety Innovation Award from the National Asphalt Pavement Association.

t’s a well-shared sentiment that paving contractors do not like to see another companies’ machine in front of them running the mill while they’re doing the paving. Add that to the fact that many paving companies are at the mercy of the milling contractor’s schedule and it makes sense that many paving companies want to be their own source. However, be careful before jumping all in.

“Contractors want to have control over their own operations and if they

sub-out their milling, that can be a complexity within their business,” A.J. Lee, product manager for milling machines with Caterpillar, Inc. says. “But there is math at play that contractors need to be aware of before buying their own machine.”

Many companies are contracting out milling services on an annual basis.

understand is if you don’t have a quality crew, it won’t matter who makes that machine, it’s not going to what it’s designed to do,” Tom Chastain, milling applications specialist at Wirtgen America says. “That’s the biggest thing contractors need to understand right out of the gate when considering any equipment purchase.”

“If you’re going to be going out and actively bidding milling jobs, you first and foremost need to decide if you have the crew to run it,” Lee says. “A mill is a big complex machine that requires an operator that can run the machine efficiently in order to win business repeatedly is key.”

And it today’s competitive labor market, it can be hard to find quality operators that can complete this specialty work.

In today’s competitive labor market, making sure you have the staff to run and maintain the machine are huge determining factors before you make a purchase.

WORK LOAD DETERMINES SIZE Once you’ve determined you have the staff to run the machine, you need to make sure you have the work to continually feed it. There is nothing worse than a huge piece of iron sitting idle for days without the work to keep it busy.

“This is not a machine you bring out and use once a month,” Lee says. “In order to manage your costs, you need to be really aware of the business in order to keep the machine running. Crews that are running their mills continuously are putting 1,000 hours on their machine easily with many of them putting up to 1,800 hours on it.”

When you determine you have enough in-house work to keep a mill busy for a few years and make it a part of your internal services, then you can look at size.

“Paving practices, the common applications and project requirements will help in selecting the proper machine,” Kyle Hammon, product manager for mills, stabilizers and brooms at Roadtec says. “What cut width, cut depth and production levels will be necessary from the machine most often?

These factors will also help determine the most suitable horsepower and size class of the machine.”

Smaller commercial mills are often used for parking lots, shoulders and patching. The cut width of these machines ranges between 2-ft. and 5-ft.

These machines are nimble and capable of reaching more confined areas.

However, they can be limited in overall production due to cut width and horsepower.

Half-lane machines have the benefit of versatility. They have more mobility than the full-lane machines, but also require more horsepower than the smaller mills.

Full-lane machines are large, high horsepower units designed for high production milling of highways and interstates. Niche contractors who really have the time to use them are going to be more apt to purchase these machines.

“Smaller units are versatile in tighter areas such as parking lots and neighborhoods, but can require more passes to accomplish the same amount of work (4-ft. drum vs. 7-ft. 3-in. drum.),” Matt White, product manager with BOMAG says. “Half-lane units are extremely popular because they allow for easy transport, powerful and efficient operation and versatility to maneuver in reasonably small areas. Large, full-lane units can easily remove large sections of pavement very rapidly.”

But, the larger the machine, the more support that equipment is going to need.

“Many times, the old adage “bigger is

PRESERVATION UPDATE THE FIVE C’S The basic systems on the milling machine will get the job done for you every day. The components you choose will help the machine to live up to those tasks that you’re putting before it. Here are some considerations.

CRAWLERS/TRACKS Many milling machines are configured with either three or four tracks. The difference between the two is essentially preference.

“Track configuration is an important consideration,” Hammon says. “Both 3-track and 4-track configurations are available. In a 3-track configuration, the rear steer function is more effective as the single rear track is free to turn without interference from the side wall of the cut.”

CUTTER SYSTEM The cut width, cut depth and production levels that will be required from your machine will help determine the most suitable horsepower and class size of the machine you buy.

I have seen many times where the mill waits 45 minutes for trucks to return.”

In addition to relying on haul trucks, a full-lane machine is also more difficult to transport from job to job.

“In a lot of states, full-lane mills are hard to transport fully-assembled because they are considered super-loads,” Chastain adds. “It might be difficult to gain that permit so you really need to just consider what that machine is going to be doing. If the machine is just going to sit on the interstate and go, then you can consider a full-lane. But if you’re milling residential street, a full-lane will be overkill and you might damage that thin asphalt with the weight. Half-lane machines are great all-around versatile machines where you can do city streets, parking lots and interstates as well”

Application will also determine the cutter system. Standard milling will only require a standard drum, but you need to understand the specifications that you’re working under and the wear those systems go through.

Key attributes of the cutter drum are tooth spacing and lacing pattern. Tooth spacing can range anywhere between the industry standard (5/8-in.) and a micromill pattern (0.2-in.).

“Drum configurations can vary from 6mm tooth spacing (with 15mm standard) to 25mm, so this must be a consideration,” White says. “Generally, the

“Some projects will have a smoothness specification, or the spacing of the drum itself can be specified,” Hammon says.

“Micro-mill drums are used exclusively for shallow cut depths that are often followed by a thin overlay of asphalt.

The lacing pattern can also be modified to provide a “double hit” drum. This is a more versatile option that will also provide a smooth surface pattern with more flexibility in cut depth.”

“All the abuse happens inside the cutter housing,” Chastain adds. “Having a durable and well-designed system will help improve job quality and productivity.”

CONVEYORS “Conveying capacity is huge,” Chastain says. “If you don’t have the conveying capacity then you can’t get the material out so the machine is going to struggle more.

You want to make sure you have ample capacity so you can do those deeper cuts and keep your production numbers up.”

“Most modern milling machines are equipped with a front-loading conveyor system, tracks and grade control as standard,” White says. “Only with smaller units is there a choice between a tracked or wheeled unit, conveyor or windrow. This will come down to application and cost.”

CONTROLS “The controls on the machine, whether it be grade control or other integrated systems that the machines may have, will help you get the most out of the machine,” Lee says. “As the shortage of labor becomes more prevalent, it’s going to be more important for controls to have common platforms so operators can easily fill gaps on different crews.

Controls should be easy to understand so that you can potentially pull an operator from a paving crew and have them be able to easily pick up what they need to do on a mill and vice versa.”

COMFORT Operators are the key to the success of your jobs and making sure they’re happy means they are going to be productive for more hours in a day.

“Milling isn’t typically seen as a glorious job,” Chastain says. “Standing out in the sun for 12-14 hours a day starts to take a toll on people. Making the machine easy and comfortable to

Maintenance Matters The sole purpose of a milling machine is to crush rock, making it one of the more involved pieces of equipment when it comes to maintenance and your company needs to be ready to handle that.

“Many contractors don’t think about the high costs associated with maintaining these machines,” Chastain says.

“Milling is a self-destructive application. You have milling teeth, track pads, conveyor belts and other wear parts. You need to maintain the machine in order to continue to keep the quality and production from the machine up.”

“These are expensive machines, there is a lot of upkeep,” Lee adds. “These machines are literally designed to chew up asphalt, drag it through their guts and spit it out on the other end. That causes a lot of wear and tear so you really need to have a topnotch support system behind these machines. If you have a paving train with a mill break down, you have 15 trucks of asphalt sitting, pavers, rollers and a deadline approaching, you can’t sit there and not have the support you need to get back up and running.”

"It's important that the entire operator platform is isolated from machine vibration," White says. "The BM2200/75’s entire operator platform

is isolated from machine vibration. By utilizing the weight of the entire platform onto large isolation dampeners, vibration is nearly eliminated for the operator. This fights against long-term nerve damage that can occur from consistent exposure to vibration."

Seats, canopies, cabins and easy to understand controls will also play a

factor in increasing the comfort of your operators.

“Careful consideration should made to look at all aspects when choosing the right mill,” White says. “Ease of operation and operator comfort is a tremendously important portion to consider. I’m a firm believer that if the operator’s job is made easier, that will translate into better overall care of the machine, increased production and decreased down-time.”

Adding Life to High RAP Mixes Cargill uses bio-based rejuvenator to restore and extend pavement life cycle

To boost the life-cycle of high RAP mixes, additives are introduced back into the recycled content to help restore the original properties of the asphalt.

s agencies continue to try and do more road work with less money, contractors are tasked with finding ways to make those dollars go further. Recycled asphalt pavement or RAP made up nearly 39% of all asphalt pavement mixes produced in 2017, a key indicator that asphalt producers are working to be more resource responsible as they apply technology and innovatio to make long-lasting asphalt pavements.

In order to boost sustainability and the life-cycle of these high RAP mixes, additives are introduced back into the recycled content to restore old asphalt to near its original properties and create a pavement that is long lasting and less susceptible to cracking or rutting.

One such additive was recently installed on a test section of roadway in Hopkins, MN. The product, Cargill’s Anova Asphalt Rejuvenator, is not only allowing the Minnesota DOT (MnDOT) to save money by using more recycled material, but also reducing their carbon footprint with a bio-based material.

ANOVA IN ACTION Developed nearly five years ago, the Anova Rejuvenator was developed to address the need of incorporating higher amounts of RAP into a high

performance hot mix asphalt application without sacrificing durability.

“When asphalt ages, the fractions in the pavement start to change and cause an imbalance in the chemical makeup that has implications in terms of the performance and especially the durability of the material which can lead to cracking and failure,” Hassan Tabatabaee, technical manager for Cargill’s road construction business says. “When high amounts of recycled or reclaimed asphalt pavements are used in new pavements without treatment, those issues are carried on into the new mix.”

Anova, a chemically modified additive from bio-renewable plant-based sources, rebalances those fractions in a targeted way and replenishes them with a biobased version of those missing fractions to bring it back to the performance of a lesser-aged asphalt binder and restore performance and durability.

The product is added at the asphalt plant facility, similar to the way an antistrip additive would be introduced in-line with the virgin asphalt binder.

“The introduction of Anova doesn’t change the process for the plant producer or the paver in any way and that’s by design,” Tabatabaee says. “The contractor doesn’t need to change anything. They see a mix that works well, compacts well and doesn’t give them any difficulty.”

On a 1-mile test section of Excelsior Boulevard in Hopkins, MN crews installed traditional asphalt mix on the eastbound lanes of Excelsior between 11th Avenue and Church Lane.

In the westbound lanes, crews stripped off the current layer of asphalt, injected it with Anova and immediately

reused it. In this case, 125 tons of asphalt normally destined for the scrap yard was put right back on the road.

“The conversation started with MnDOT wanting to try innovative solutions and try to improve the sustainability of their roads,” Susan Listberger, Cargill product manager says.

“The project in Hopkins centered on all aspects of sustainability. Making sure the product performed very well and that we could increase the recycled content without sacrificing performance.”

Typically, a MnDOT standard mix would contain about 30% RAP, but with Anova, the mix used 45% RAP. For the test section, nearly 5,000 tons of mix was produced. And using recycled content saves big money.

“By using recycled content, often contractors can save some money,” Listberger says. “The intent with Anova is that contractors continue to save money while getting higher performance and lower durability. The cost in use will be lower with Anova then a conventional mix today.”

The additive has been used on parking lots and other commercial applications but this is the public roadway where Anova is being tested.

“In this application, we’re using 45% RAP but in different plants we’re producing 50%, 85% and even 100% RAP mixes,” Tabatabaee says. “With the right design and the additive incorporated, we’ve demonstrated that we produce a 100% RAP mix without a compromise on quality.”

Cargill is also working with NCAT and MnRoad to install further test sections to see results in even the most extreme conditions.
