Should I stay or should I go?

The top three benefits of attending a tool show.

Spring has sprung and so too has the season of tool shows. As you’re flipping through the pages of this issue perhaps, you’re on a plane heading out to a tool show yourself. And if you have no plans to attend a show, why not?

In February, I had the opportunity to attend the Mac Tools Tool Fair, and I got to speak with some of the distributors at the show. Overwhelmingly, everyone I spoke with at the show had only good things to say about attending. So here are just a few reasons why you may want to reconsider staying at home.

1. DISCOUNTS

The discounts you’ll find at the show are likely some of the best prices you’ll see on those tools and equipment all year. If you come with a list of items you want to stock up on as well as a wish list of your customers’ wants that will help you stay focused and prevent overspending.

2. TRAINING OPPORTUNITIES

Many tool shows offer training classes for distributors to attend. These classes can range from broader topics like diagnostics or tool storage to more specific training sessions held on a particular product.

But there’s also plenty of

training going on outside of these classes. Whether it’s chatting with vendors or talking amongst your fellow tool distributors, it’s hard to walk away from these shows without learning something.

3. MAKING CONNECTIONS

Being able to connect with your fellow distributors in a business that’s often just you and your truck can offer so much.

“I always try to be a sponge at these shows,” says Mac Tools Distributor Chris Higgs. “I see the guys who have been here the longest, and I’ll stick to their hip and listen to the questions they ask and some of the advice that they give. That’s probably the most valuable thing at these tool shows.”

If you’re not attending tool shows, send me a message, and let me know your reasoning. Are there other ways you’re finding discounts, training opportunities, and making connections with other distributors?

Lastly, as you can tell by the cover, this month features our tenth annual Aftermarket Profile (pg. 14). We gathered data from shop owners and techs across the country, asking questions about the types of repairs and services they perform, the tools and equipment they own, their current and future purchasing plans, and much more.

A sharp display

This distributor edges out the competition by honing his relationships with his customers.

Cornwell Quality Tools dealer Scott Lucas handles his route in Lancaster, Pennsylvania, making all the traditional stops at independent repair shops and dealerships alike. After working on boats for over 20 years, he was ready for a change. Now, he’s got a bustling route with customers who rely on his expertise and opinion.

“I deal with pretty much every kind of shop: car, truck, boat, body shops, performance shops, trailer shops,” he says.

NEW TRUCK, SAME CUSTOMERS

In April 2021, he upgraded to a 2021 24” Peterbilt 337 that was built by Bush Specialty Vehicles. Now in his seventh year as a distributor, Lucas is still thrilled with his new truck. His previous truck was bare bones and could only hold a few people. Now, he’s able to have over a dozen customers on the truck without any problems.

Instead of constantly changing and reorganizing his inventory, Lucas plays it by ear and adjusts depending on what his customers need. Before upgrading his truck, he noticed that his customers were frequently buying knives, which he brought up to Bush.

“We sell a lot of knives, and I wanted something different than what typically comes on a truck like the screw- or bolt-in displays that are available. Then they custom-built one for me above the door.”

The pointed display works, serving double duty as a way to sell knives and as a heck of a way to welcome customers aboard.

“Actually, it’s probably my favorite part of the truck,” he says.

ALL IN A DAY’S WORK

Of course, distributors offer so much more to their customers outside of new tools or fulfilling warranties. Lucas makes it a point to treat his customers as more than just potential sales when he makes his stops.

“Guys look forward to it, so I try to build on that. I mean, even though I’m coming to take their money, it’s like a bright spot in their day where they get to talk to somebody

different, see somebody different, even if it’s just for a few minutes,” Lucas says. “It’s just a nice break, and I try to think about that when I go talk to guys and when they come on the truck.”

Making the experience as good as possible for your customers goes beyond offering a smile and an ear to listen. Lucas focuses on what his customers need and not what he could potentially sell.

“They’ll come to you if they if they need something,” Lucas says. “They come to you and you’ll have their business if they trust you and respect you. It’s not something that needs to be pushed.”

GETTING THE JOB DONE

Once that trust is established, being a distributor becomes an entirely different experience. The nerve-wracking first stops eventually turn into exciting opportunities to crack jokes and check in with some of your favorite people.

Lucas is quick to point out that his family’s support is vital. It’s one of the reasons he’s found so much success –with the freedom he has as a distributor, Lucas is able to focus on his other (more important) job: softball coach for his daughter’s travel softball team.

“I’ve got it pretty good,” Lucas says. “[Being a distributor] allows me to do the things I need to do, like doctor’s appointments, whatever other family life. I help coach my daughter’s softball team, so we travel a lot during the summer with that. I’m very fortunate that this opportunity came along.”

Top Left- Lucas says that upgrading to a 24" truck improved his experience as much as it did for his customers. Top Right- The larger truck also gave Lucas more room for his own workspace. Middle Left- Lucas expanded his knife selection after noticing how frequently his customers needed them.

Bottom Left- Lucas' retired mother will stop by to help him restock and reorganize after he finishes his route. Bottom Right- Lucas says he makes sure his truck is always ready to welcome customers and give them the best experience possible.

Tool truck financing, is it paid for?

Financing tools and equipment for your customers can help make the sale, but be sure you both understand what that contract entails.

You just found a $10,000 toolbox on Facebook Marketplace for $2,000! Too good to be true? Most likely the toolbox has a lien on it from the tool company that financed the purchase. You’d be buying a toolbox from someone who doesn’t legally own it. A couple of months prior to writing this article, I responded to a couple of, “too good to be true” toolboxes for sale on Marketplace. I contacted the sellers telling them I was very interested. I also asked if they owed a tool distributor or tool company money on the toolbox. I wasn’t surprised when I didn’t receive any correspondence back from either seller.

IN-HOUSE FINANCING WITH FLAGS

All four of the dominant flags (Snapon, Cornwell, Mac Tools, and Matco Tools) provide in-house financing for larger purchases. It’s common for customers to have two accounts with their tool distributor. In addition to the “handshake” or time payment account most common on tool trucks, many also have an account with the tool company’s finance department. These company-financed contracts allow for larger purchases with a longer term to allow for more affordable payments. The trade-off for lower payments means that interest charges are included with the weekly payment. These contracts also include some type of security agreement. That

means there’s a lien on the tools and equipment until the entire contract balance is paid in full. Should you opt to add another purchase at a later date, the entire balance is attached. It’s what’s known as “crossed collateral.” Simply put, if you bought a toolbox on contract and later added more tools, the entire balance is secured by each item ever purchased on the tool company’s finance program. The only way to satisfy the lien is to pay off the entire balance including the original purchase.

Most people understand if you financed an automobile, you’d have to pay off the loan before the vehicle could be sold to another party. Say you purchased a pickup and a camp trailer on the same contract. You wouldn’t be able to sell the trailer separately as it’s part of the original contract. Same had you bought a toolbox and a cart. You can’t sell the cart until the entire balance is paid.

CLOSING THE LIEN

Is it paid for? It’s the dealer’s responsibility to make sure any items to be considered for trade-in do not have a lien against them. Arguments like “But I bought that toolbox years ago,” or “I must have paid for that ages ago,” hold no weight. Unless you’ve paid the contract to a zero balance, all items still have a lien against them.

You’ll ask a number of questions to a prospective toolbox customer. Color, size, drawer configuration,

and accessories are the standard questions. But the most important question? Do you owe money on the box? This is also the point where you need to tread lightly. We as an industry haven’t done a very good job explaining to the end user the ramifications of secured loans and cross collateral. Again, the customer may honestly feel, based on the number of years since the original toolbox purchase, that they had more than paid for the toolbox. However, if the original contract has never been paid off, then all the other items purchased in the following years are still secured by the tool company.

DO OLD LIENS PREVENT FUTURE SALES?

Don’t let the fact that your customer still owes on the toolbox stop you from pursuing the sale of a new box. Check and see how much the customer still owes. In many cases, it’s still possible to salvage the sale. Paying off the customer’s debt with the competition and rolling that balance onto the contract with the sale of the new toolbox is a great way to complete the sale. It might even save the customer money on their weekly payment. In some cases, the customer could be paying a higher dollar amount from the original sale. I’ve seen a number of incidents where the new terms result in a lower payment. The best way to determine exactly what the customer owes is to have

them call the competing tool company while you’re standing next to him or her. If the numbers are acceptable to you and your customer, pay off the balance with your business credit card while the customer service rep is still on the phone. Make sure you record the transaction number, the name of the customer service rep, and any other pertinent information just in case there are any issues. Make sure your customer also has the information just in case the competing dealer has any issues with the transaction. If the customer wants to think about the deal before making the decision, be sure to have the customer find out how long the payoff balance is good. Payoff balances are usually good for a set time period.

Back when I first started on a tool truck, I’d bring a business check with all the transaction information in the memo field. I don’t know of a single successful distributor who’s not extremely competitive. There’s just something about paying off a customer’s debt with a competitor that makes the toolbox sale a little sweeter!

Whatever you do, never ignore the fact the trade-in you’re about to take may have a lien on it. In a bestcase scenario, you’ll have to return the trade-in box and reverse the sale with your customer. I can tell you with 100 percent certainty that some tool companies will demand the collateral be returned. They can bill you for the amount owed on the contract or simply come and personally take possession

of their toolbox, equipment, and/or tools. Security agreements are legal and enforceable. Take the needed steps to ensure you’ve picked up a trade-in that doesn’t have a lien against it. It can be a very embarrassing situation for both you and your customer if you don’t.

BRIAN FAHLGREN started in the tool business in 1998. Falhgren has been an employee dealer, franchised dealer, and district manager for two different flags. In 2018, he returned to the driver’s seat of his own tool truck. Providing premium service and his continuous “close to perfect” attitude, he achieved his goal of being a Top 10 dealer for Cornwell Quality Tools. He and his wife of over 44 years recently retired, moving from Oregon to the endless summers of Beverly Hills, Florida.

Get up, dress up, show up

Mac Tools distributor Steve Werth knows that cultivating relationships is one of the keys to success in this industry.

Werth believes in the power of running your brand: he gets all his inventory strictly from Mac Tools. Photos courtesy of Steve Werth

For 30 years, Steve Werth owned an independent carpet-cleaning company. The business did well, but after three decades, it was time for something new. So, at the end of 2020, Werth sold his business and moved into the world of tool distribution.

What's your story?

Share the ups and downs of life on the road with us at Editor@VehicleServicePros.com and you could be featured in our next Tales from the Road column.

“I called Mac [Tools] and, in my area, there wasn’t a [Mac] distributor,” Werth explains. “So, I said, ‘Well what’s it take to become a Mac guy?’ They sent me some literature… and about a month and a half later, I was a Mac guy.”

NOT EVERY CUSTOMER IS THE SAME

Werth operates his route out of Colorado, stopping at both dealerships and independent repair shops, but he does best at the smaller independents. No matter where his truck takes him, one of the biggest challenges comes when

it’s time to collect the bill. It’s a balancing act of cultivating good relationships with your customers, ones where you can loan out a tool in good faith with the promise that payment will eventually come, but also making sure that your customers don’t take advantage of that kindness and skip out on the responsibility.

“There’s going to be some that just aren’t going to pay you,” Werth says. “They’re going to run and hide, and you just have to overcome that and not let that bleed over to the guys in the shops that are honoring the agreement.”

It’s important to remember that not every customer is the same, so don’t let those bad experiences with one technician affect your relationships and trust with another. To keep those good relationships, Werth makes sure to not overpromise and to follow through on what he says he’s going to do. More than that, he tries to be personal with his customers, always carrying a smile and letting his passion for the job come across in his interactions with technicians.

“If you’re not feeling well, they see it in your demeanor,” Werth explains. “You want to stay positive and show your passion. Be excited about your tools, what you’re seeing, and hopefully they catch on and start to feel that passion.”

THE PERKS

While difficult customers can certainly be a drag, for Werth, they don’t hold a candle to the positive aspects of being a tool distributor. This industry has allowed him to not only travel in his community and offer service to technicians, but it’s also allowed him to travel to tool shows and meet all sorts of interesting people along the way.

“There’s some you can’t get enough of and enjoy being around and then a few you hope you never see again,” Werth jokes. “It’s been a lot of fun that

way. A lot of people, lots of walks of life, but it’s always interesting.”

ESTABLISHING YOURSELF, LEARNING YOUR CUSTOMERS

Werth is a strong believer in running your brand. This means he doesn’t go to outside or third-party brands and manufacturers to get his inventory, it’s all strictly Mac Tools. While this sometimes means that certain products come a little slower, it’s worth it to Werth.

For getting the word out to his customers, Werth finds that showing his customers the benefits of a certain product — how it might increase their shop’s efficiency — helps in scoring the sale. It’s also important to know the unique quirks of your customers. Perhaps one tool might not sell well at

your first stop, but it doesn’t mean you won’t have success at the next.

“Some people buy for the color,” Werth says. “Some guys like color, it’s more so the younger, newer technicians. They like seeing the colors and everything versus the older senior techs [who] just want a product that’s going to work for them to make their job easier. The million-dollar question, what’s hot and what’s not? I suppose if I knew the exact answer to that, I’d probably have ten trucks.”

Since he started on the truck, Werth has expanded his selection of tools, growing his R.B.R.T. products and focusing more on wrenches and sockets.

“It’s [about] getting the word out and letting people know what’s out there today,” Werth says.

THE NEXT STOP

When Werth looks to the future, he sees himself retiring someday, staying healthy, living his life as a grandpa, and spending time with his family as he gets older. For now, he’ll continue to take care of his customers and make sure he’s there when they need him. His time with Mac isn’t over yet, and he continues to mentor other distributors in the industry when he can.

Werth’s neighbor, a fellow distributor who flies under a different flag, shared some advice with him that he now offers to the distributors he mentors.

“It’s the three ups,” Werth says. “Get up, dress up, and show up every day and you’ll be successful.”

Werth has learned that what one technician overlooks, another might buy in a heartbeat.
Werth believes that staying positive is key to making a sale and strengthening your relationships.
No two customers are the same and Werth makes sure not to let a bad experience with one tech affect his relationship with another.

Preparing for different weather conditions

Distributors share tips and tricks for getting their truck and customers ready for the changing seasons.

No matter where your route is located, chances are you’ll deal with inclement weather at some point in your career. Hot and cold, rain and snow, and everything in between, preparing your truck can save you money and keep those wheels moving so you don’t miss a day of business if you don’t have to. We’ve compiled a list of tips from distributors to help you get your truck ready for whatever comes your way.

1Balance it out

“I’m fortunate enough to have my trucks in an enclosed, heated shop, but you need to make sure you have the appropriate tires for your climate. [In Denver], we just went through an arctic cold, so you want to make sure you treat your fuel so you can stay running. Just think ahead, prep, and if you don’t know, ask one of your technicians what you need to prep your truck.

Sometimes it’s not appropriate to go out, especially in freezing, icy rain. You could end up exposing your truck to an accident and be down for three to five months to get everything repaired again. You just have to balance it out.”

—Steve Werth, Mac Tools

2 Prep for the coming season

“We’re pretty dry out here in St. George, [Utah], so I make sure my air conditioning and my heater are in tip-top shape. Through the winter, we check out the A/C units and make sure everything’s good, do a clean-out of filters and whatnot. Same thing with the heater. We do a run before it gets cold to make sure the heaters work. That way if there’s any repair work that’s got to be done, it can be done before you get scorched out or before it gets too cold and you don’t have a heater in the truck.”

—Gabe Felix, Cornwell Quality Tools

3 Communicate with your customers

"Now that I’m running four days a week, it’s super convenient to go, ‘Hey, we got snow on Tuesday, I’ll be around Wednesday and I’ll still get to see everybody this week.’ You have to text people if you’re going to miss them. If it’s a snow day, you have to sit down with your computer and just go through and text, ‘Do you need anything? I can come out in my 4x4.’ And if they do, they’ve got to run a payment, too. You can’t be afraid to ask for that payment if it’s missed. I’m not 100 percent perfect, but I do try to text people. I have everybody in my phone, and everybody’s on Messenger.”

4 Setting your truck temp for your customers

“I have my heater running or my air conditioner depending on what it is, but it’s not too hot, right? [My truck] is warmer than it is outside, but not a lot because most of your guys that are working in the weather, they’re dressed for the weather. So, if it’s 75 degrees in the truck, you ain’t gonna hang out in the truck, because he’s in coveralls and his long handles. It’s hot as hell for him, so I’d probably keep it somewhere between 58 and 65 [degrees], depending on the shops that I’m visiting and what they do.”

5 Drive mindfully

“We live in Central Oregon. We get snow and black ice, so we’re always driving in these conditions. There’s really nothing to prepare for them other than just being cautious about everybody and what you’re doing. I mean, you’re driving 24 to 25,000 lbs of equipment; it’s a lot of weight to be on the road, so you have to be mindful of that.”
