Overview – Miracle Farm Continuous Quality Improvement Program (CQI) Need The for-profit business sector utilizes metrics to determine ROI, cost-benefit, efficacy and performance. However, the non-profit industry has lagged behind, because they have struggled with how to measure the immeasurable (e.g. inner change in a person) or how to quantify improvement in a system. Historically, success was measured purely by numbers served. This number was enough to satisfy stakeholders and make staff feel proud of what they accomplished. Today, stakeholders and funders are much savvier. They expect their fundees to be able to justify their program’s existence through a more sophisticated method than simply counting numbers served. Non-profit leaders and their staff have needed to adapt to this new paradigm. Most continue to flounder with understanding how and where to start. In response to this reality, Miracle Farm made the systemic decision, involving all strata of employee, to measure what we do, how it impacts who we serve and program efficacy. Development Development was multi-faceted and conceived to bring staff into the discussion in a meaningful way. However, we knew that we would need to start slowly, because this would be a significant paradigm shift from the manner Miracle Farm operated previously. The first foray was the development of the “Playbook” for the horse program. Staff saw value in measuring success and holding the boys and themselves to a standard of teaching and to an expectation for executional excellence. The Playbook morphed at the staff’s request into a manual for life at Miracle Farm, measuring all facets of a young man’s life with input from all stakeholders in his life. Next, we built measurement devices to quantify all aspects of programming and its impact. Miracle Farm currently measures everything from initial point of contact to intake to program to discharge and after care with each family until the boy turns 20 years old. Additionally, we created a CQI review team that meets quarterly to assess our progress and make adaptations to programming, structure changes and implementation strategies in real time. This gives us the edge with our boys and their families, because they can give feedback and see change to the program within their time at the Farm and know their feedback is valued and utilized. Learning/Process While attempting to measure success has worth, the largest significance of data metrics is in systematically improving processes. The use of data at Miracle Farm is primarily for the purpose of facilitating discussions on areas in need of improvement and areas of program advancement. Over the past three years, we have used the data we have collected to refine the Playbook, create the new program pieces, adjust intake process and inform the discharge process to better meet staff and stakeholder needs.

There are two major obstacles in getting started with data metrics. The first is determining what constitutes success. In the non-profit arena, these benchmark numbers simply do not exist. Our team made the decision to take the lead by opening the conversation and building metrics. The second is getting hung up in the numbers. The numbers do not tell the story. They guide and inform the process and the process is where the gold is buried. For example, 100 percent can mean you’re doing a great job or it can mean you’re asking the wrong questions. Or a drop from 80% to 50% can mean you have a problem that needs correcting or it can mean you have introduced processes that are getting to the core issues. Miracle Farm staff understands that you cannot understand our organization, processes and programming by simply looking at the numbers, but by asking the harder questions: 1. What is driving these numbers? 2. Are we asking the right questions? 3. Most importantly, what do these numbers tell us about how we can improve? The data presentation that follows is the fruit of our CQI program. We measured our clients, their families and our staff over every facet of our programming and beyond from 2013 to 2016. We utilized the data in real time and adapted programming to reflect the input we received. Each data set will be followed by two sections. One section discusses the program changes that were made in response to our feedback. The other section points to questions that we need to examine, as we continue to improve and refine our processes and programming.

New Program Model The core of Miracle Farm’s programming has always been our ability to build relationships with our clients. Whether it is our boys in the residential or Independent Living Programs or our outpatient clients, staff place a premium on being able to establish, build and grow their relationships for the betterment of those we serve. Ultimately, it is through our relationships, we are able to point all those who seek services at Miracle Farm to a relationship with Jesus Christ. With that in mind, Miracle Farm leadership developed the graphic depicting the future of its programming. The Cross Symbolizes Christ’s leadership, guidance and grace in all facets of Miracle Farm. The Core Relationship and Connection, both as Christ has envisioned them for healing and that our staff strives for with each interaction. The Circle Trust-Based Relational Intervention (TBRI) informs how we practice relationships, address trauma and promote healing and restoration. The Program All parts equally touched by Christ and TBRI and with relationship and connection at their core. The move will make all programming pieces equal, which allows for greater flexibility and individuation of programming to better fit the needs of the boys.
