Staying ahead this summer

As shops heat up heading into summer, distributors face new opportunities to strengthen customer relationships, improve efficiency, and stay ahead of changing tool and equipment demands.

There’s a certain point every year when the industry shifts into summer mode. Shops get busier, technicians start feeling the pressure of heavier workloads and heat-filled bays, and distributors spend even more time balancing customer needs, inventory decisions, and packed schedules on the road.

For many distributors, summer can either become one of the strongest stretches of the year or one of the easiest times to fall behind. The difference often comes down to preparation.

One of the biggest advantages distributors have during busy seasons is visibility. The distributors who consistently check in, stay present in shops, and continue having conversations beyond just the sale are often the ones who build the strongest long-term customer relationships. Summer is when technicians are moving fast, juggling more work, and trying to avoid downtime whenever possible. That creates opportunities for distributors who can quickly identify solutions that make daily work easier, whether that’s a time-saving hand tool, a diagnostic update, improved storage setup, or equipment designed to increase efficiency in the bay.

It’s also a good time to reassess what products are actually moving and why. Shops tend to become more selective during busy periods. Technicians are not looking for tools that simply look impressive. They want products that solve immediate problems, save time, or help complete repairs more confidently. Distributors paying attention to those conversations can often spot trends before they fully take hold.

Another important factor heading into summer is organization. As routes get busier and schedules become harder to manage, small inefficiencies start adding up quickly. Whether it’s tightening up inventory management, reorganizing truck displays, or planning promotions more strategically, even minor adjustments can make a noticeable difference over several months. Many successful distributors use summer as an opportunity to simplify processes rather than overcomplicate them.

The season also creates a valuable opportunity to lean into demonstrations and education. As vehicle technology continues evolving, technicians are constantly trying to stay current on diagnostics, calibration procedures, software functions, and specialty repair workflows. Distributors who can confidently explain products, demonstrate functionality, or connect technicians with training opportunities continue to separate themselves from competitors focused strictly on transactions.

As summer gets underway, hopefully this issue provides a few ideas you can apply to your own business, your route, and your customer relationships in the months ahead.

MILWAUKEE TOOL

M12 FUEL 3/8” Ratchet

Designed to deliver 70 ft-lbs of torque to breakaway stubborn fasteners.

APPLICATION

Ideal for fastener removal/install in:

• Engine compartments

• HVAC repair

• Interior dash panels

• Undercarriage suspension components

ORIGIN

This solution was developed to eliminate a major frustration for users: having to choose between speed and power in a ratchet. Traditionally, techs faced two options: either a small, fast ratchet that couldn’t deliver enough torque, or a high-torque ratchet that was slower and bulkier. We combined both in one solution, so now users no longer have to compromise. On top of that, the modular trigger system gives users ultimate flexibility — no need to pick just one trigger style when they can have them all.

FEATURES AND BENEFITS

• High-speed productivity: Removes/ installs fasteners quickly, reducing job time significantly.

• Custom control: Modular trigger provides flexibility for different tasks or user preferences.

• Compact Design: Access tighter areas than pneumatic tools, saves time switching to hand tools.

• LED Lighting: Improves visibility under the dash or engine bay.

When it comes to selling hybrid and EV tools, Stottlemire understands the importance of listening to his customers and helping them fill the gaps.

Safety first and last for HYBRIDS AND EVS

With hybrid and electric vehicles steadily on the rise, it’s imperative that your truck is equipped with the tools your techs need to face these complex machines.

The automotive industry has seen much evolution since the first car rolled out onto the streets. From the horse and buggy to today’s internal combustion engines (ICE) that dominate the roadways, there’s been no shortage of innovations when it comes to the ways we get around. Now, technicians are seeing more and more hybrid and electric vehicles (EVs) coming into their shops, opening the door for new complexities when it comes to vehicle repair.

The same old tools won’t always cut it. That’s where mobile tool distributors come in, outfitting their customers’ toolboxes with the tools that keep them working safely and efficiently, no matter how complex the vehicle is.

We sat down with Autel, Midtronics, Wiha, and Mac Tools distributor Josh Stottlemire to get a better understanding of what all goes into the category of hybrid and electric vehicle service tools, and how best you can sell these products to your customers.

NEW SYSTEMS CALL FOR NEW TOOLS

Located in the metro area of Portland, Oregon, Stottlemire’s mobile tool truck takes him to a range of shops, from independents to dealerships and even some agricultural ones. For the last 30 years, he has been in the automotive industry in some capacity, starting as a technician and then a service advisor. In 2017,

COVER STORY

Stottlemire began his career as a mobile tool dealer with Mac Tools, hoping to help technicians perform safe, effective repairs.

“What really drove me to [become a technician] was when a customer [came] in for a problem, and I [could] help them find a solution to that problem and fix the car,” Stottlemire explains. “Now, I’m on the other end, helping the technicians find new tools to help them do their job more efficiently.”

Much like the evolution of Stottlemire’s career, the tools he sells have been evolving as well to keep up with the emerging technologies in today’s vehicles. With the rise of hybrid and EVs, equipped with both similar and vastly different mechanics, it’s important that technicians have the proper tooling to get these vehicles taken care of without putting themselves in danger.

Eliseo Rodriguez, diagnostic training manager at Autel, describes the advancements in technology as being able to work with both eyes open.

“The older tools, as they evolved, it’s like you had one eye closed, so you can only see certain information,” Rodriguez explains. “As the cars got more sophisticated, now we have the newer tools that allow you to see everything.”

While hybrid and EVs haven’t taken over, and they most likely won’t any time soon, the selection of tools out there to service them is vast. We’ve narrowed it down into three subcategories to help you get started.

PPE

A technician should always have personal protective equipment (PPE) on hand when working on the shop floor. When servicing hybrid and EVs, the danger of electrocution is almost always present. Not only is the technician that is directly servicing the vehicle at risk, but also those working around them.

“I cannot stress [enough] on gloves, the correct gloves, because you can die,” Rodriguez emphasizes. “PPE is like the biggest thing.”

Gloves are a simple item to keep stocked and are an essential product that all shops should have on standby. You probably already keep some protective equipment on your truck. Consider stocking gloves that are rated to 1,000V or more.

Not only can your hybrid and EV technicians benefit from having PPE, but the other customers along your route can find use in these as well. All technicians should be prioritizing their safety when performing repairs, and wearing gloves is just one part of that.

Insulated tools

As an extra layer of precaution, insulated hand tools are engineered to keep

the user safe from electric shocks and minimize the potential for short circuits that could be dangerous for more than just the technician performing the repair. Their importance cannot be overstated.

Stottlemire keeps high-voltage resistant pliers, screwdrivers, wire cutters, and other similar items in stock, with many of them coming from KNIPEX.

Wiha offers several insulated tools, with one of their newest being the 3/8” Drive 10-50 NM VDE Certified Insulated Torque Wrench. They also offer an EV Tools catalog to showcase the tools.

“Insulated tools are very similarly sized [to] non-insulated tools,” the Wiha team explains. “And can be displayed as any other tool in the truck. [Our] insulated torque tools are outpacing other categories.”

When working on hybrids and EVs, it's essential to wear the proper PPE. Gloves that protect the wearer from high voltages are a must.

Battery and diagnostic tools

The battery is the heart of any EV or hybrid vehicle. According to Midtronics’ Sales Engineering Director, Keith Hospodarsky, when looking at these newer kinds of vehicles, the battery is not being used to crank or start the engine as it normally would be in an ICE vehicle, so the need for battery testing is different.

“There’s no sense in really judging that battery and testing that battery for its ability to crank the engine,” Hospodarsky says. “It’s more about the capacity and being able to run critical systems.”

Enter Midtronics’ SafetyPower Diagnostics. This judges the battery and its ability to run application-specific systems, giving the technician vital information to perform repairs. Midtronics also offers balancers, specifically the High-Voltage Module Balancer, No. XMB-9640, which

enables technicians to safely perform module-level balancing on EV and hybrid batteries.

“Our belief is that if you can see inside the heart, now you can diagnose and prevent failures on the EV and hybrid cars,” Autel’s Rodriguez says. “That’s a huge thing.”

Autel’s latest EV tools allow the technician to hook up to the battery itself as opposed to just hooking up to the OBD-II. If you’re looking for a place to start, consider their MAXISYS, No. MS909EV, featuring a dedicated EVDiag Box and the ability to perform battery pack analysis.

PREPARING YOURSELF, PREPARING YOUR TECHS

Training. Training. Training. Working on automotive vehicles already presents a risk, but with all the complexities that come with EVs and hybrids, that risk is magnified. These systems

can deliver incredibly high voltage rates, putting the technicians who service them in danger if the proper precautions are not taken. Your technicians should be trained and certified to work on these vehicles in order to keep themselves and their fellow colleagues safe.

While you won’t be the one using the tools, it can certainly be beneficial to further your own education when it comes to the products you sell. Stottlemire starts by talking to his customers and letting them lead the charge.

“I talk with technicians that are certified on these hybrids and find out what new things are coming out, what they’re looking for,” Stottlemire says. “You can gauge what they’re going to need.”

Technicians are most often the first ones to see these new technologies come into play. They’ll always be the best source to go to as a distributor.

Keeping a steady supply of high-voltage resistant hand tools keeps Stottlemire's customers safe and protected on the job.
Stottlemire stays up-to-date on the latest trends in EV and hybrid service repair by listening to his customers, reading bulletins, and paying attention to the chatter online. Photos courtesy of Josh Stottlemire

Stottlemire supplements their insights with things he sees online. This can be a great jumping-off point, allowing him to start the conversation with something he’s seen floating around the internet.

When technicians begin to offer hybrid and EV service to their customers, they’ll be looking for a few things in their tooling. As you’re stocking your truck for these specialized repairs, keep these key factors in mind: accuracy, safety, and ease of use.

Accuracy

Trustworthiness often translates into accuracy. Will this tool perform the job I need it to the first time? According to Midtronics, the ability to perform and deliver accurate results is the first thing your technicians are looking for.

“We see accuracy being top of mind,” Hospodarsky says. “Accuracy in the application is the first key because you don’t want to diagnose a battery as bad when it can be used, or, on the other hand, diagnose it as good and then end up with a customer on the side of the road because they’re not able to run their vehicle.”

Safety

As with most aspects of vehicle repair, safety is an essential part of the process. Keeping your truck stocked with tools that are insulated, dependable, and equipped with enough power to operate on hybrid and EV systems gives both you and your customers peace of mind.

“Being able to use a tool safely, that’s especially important with high voltage tools because there can be some danger,” Hospodarsky says. “We really prioritize making sure we have reminders, prompts, things like that for the user to remember their training.”

Stottlemire keeps tools with a rating of 1,000V; anything that’s subpar to that, he doesn’t keep on the truck.

Otherwise, he feels he would be compromising the safety of his customers.

“I have specifics for high voltage vehicles and EVs,” Stottlemire says. “When you need that higher voltage because you’ve got spikes or something like that, you need the tool to absorb

some of that so that the technician doesn’t hurt himself or somebody around him.”

Ease of use

Shops that service hybrid and EVs are dealing with highly complex systems,

COVER STORY

so the need for a tool that is intuitive and user-friendly is high. Whether that’s a diagnostic tool that takes the user through diagnosis, or tools with helpful manuals included, anything to take a bit of the load off is helpful.

“One of the things that we prioritize is making sure that we make these tools very intuitive [and] easy to use,” Hospodarsky says. “We put steps on screen, giving some instructions so that people can see.”

By eliminating unnecessary headaches, your technicians will be able to focus more on the repair at hand.

KEEPING UP WITH TECHNOLOGY

Among Stottlemire’s stops, it’s mostly the dealerships that deal in hybrid service repair as opposed to the independents. Still, the popularity of these vehicles has steadily risen, and Stottlemire sees the technology “coming down the line” to the smaller repair shops.

If one of your customers is considering adding services for these vehicles in their shops, and they’ve prepared themselves through education and training, the benefits are tenfold. They’ll have the confidence to perform complex repairs, bring in additional shop revenue, and stay on the pulse of the industry’s evolution. And before they can begin, they’ll need your recommendations to get started.

The benefits of a distributor offering hybrid and EV service tools are much the same as those that a technician performing these repairs would see. You expand your tool offerings and, in turn, sell more tools. You garner trust with your customers by offering them the latest innovations and keeping your business on top of the trends.

“You need to be able to keep your customers; retaining your customers is the number one thing,” Rodriguez says. “Because if you don’t keep up

with the times, like if you don’t buy the proper tools, you’re going to lose your customers.”

Stottlemire’s job may not be to educate his customers on the intricacies of hybrid and EV service tools. However, he’ll fill in the gaps, offering the tools that techs might not consider.

“When the technicians come down onto the truck, usually they already know what they want because they’ve been doing this for so long,” Stottlemire says. “They’re always open for

suggestions and stuff, so I would just educate them on the other little items and stuff that they might not think about, like the hand tools they can use instead of the factory tool.”

At the end of the day, it’s safety first and last in this industry.

“I just want everybody to be safe out there with the proper tools,” he says. “[Technicians] should talk to their local dealers so that they can get their tools and fix [the vehicle] properly the first time.”

Stay safe out there

Keeping your tool truck, yourself, and your customers safe while on your route.

Safety and security of ourselves and our tool trucks is something few of us think about daily, but it is one of the most important parts of our day. For many, if something were to happen to their tool truck that led to it being inoperable, that would either limit how they can run their route or put their business at a standstill entirely. Or if tools and equipment were stolen –you can’t sell what you don’t have. And of course, if something happens to you, who’s going to run your business? Keeping safety and security top of mind helps prevent situations that lead to those end results.

KEEP IT UNDER LOCK AND KEY

I’m sure many of us have heard the old saying, “Locks only keep honest people out,” and though this saying is somewhat true, we don’t have to make it easy for people looking to do us wrong. It should go without saying that locks are the first step to security. Depending on the type of truck you have, there may be a divider door of some kind that separates the driver

from the back. Do you use this during the day when you’re not in the truck or only at night? Do you even use the divider at all? Engaging the divider keeps unwanted “guests” from entering your space. Though in theory, you’ll always be on the truck when there are other people present. It’s easy to think you’ve locked your truck, even if you’ve actually forgotten.

That’s where the modern alarms and auto locks that are available come in. My current truck came with an automatic side door lock and alarm with a key fob. It is so much easier than having to fumble with keys to lock and unlock the doors. Ask yourself, do you always lock all the doors on your truck before you go into a shop, or do you say, “I’ll just run inside and grab some of the guys really quick.” It only takes a person a few seconds to do a lot of damage. Another thought, are those thin plexiglass windows really going to stop anyone? I know they are not big, but they are a weak point. Consider installing some type of grid or bars attached to the inside to strengthen them up some.

CAUGHT ON CANDID CAMERA

Almost everywhere we go, there are cameras – in our homes, on our front doors, attached to traffic lights, in and outside buildings. It would be a challenge to find places that don’t have them. The question is, does your truck?

Dash cams are a great insurance policy. Driving a truck, we’ve likely all experienced drivers who don’t want to be behind a truck or next to us, and who think we can stop just as well as a small sedan. That dash cam recording can be helpful in case of an accident.

How about a camera inside the truck? A useful tool for security that is out of sight and out of mind until something happens, and we can go back and take a look. Maybe you have a feeling that someone picked up a tool and “accidentally” put it in their pocket. A recording would be the golden ticket in making sure that the feeling was correct. It can also help you find the stapler you lost.

STAY AWARE OF YOUR SURROUNDINGS

I believe street smarts should be a class taught in school and not something that is learned the hard way. Until then, there are things we can do to help keep ourselves safer. Situational awareness is probably the most important. Keeping an eye on what is going on around you, making eye

contact with people, and knowing what is happening in your vicinity are key. Keep your back to your truck and stay aware when fueling up. Don’t engage with people you don’t know or are unsure of.

As distributors, we break a lot of rules when it comes to safety.

• We do the same route each week. Though this is an important part of our work, and our customers count on this, it makes our whereabouts predictable. Changing your route every few months may be a little extreme, but try small changes like switching a few shops around in a day, so the times are slightly different. Or switching the route you take to get to your customers.

• We carry cash. Not as much nowadays, but we are known to have cash with us, and that makes us a target. Though it seems obvious, be sure to keep your cash in a locked location, and certainly, don’t do anything that could advertise to others that you’re carrying a large sum of cash.

• The doors are closed, and we aren’t seen very well. During the winter and summer, both the shop doors and our truck doors are closed for heating and air conditioning. So, we are not easily seen. With these visibility concerns, I’ve had many conversations with my customers about how I would certainly hope they keep an eye out

for me, or if they saw someone they were not familiar with get on my truck, that they would come out and “check” on me.

Parking is also a way we can improve this issue. Try parking with your entrance door facing the shop doors. Also, park in well-lit areas with a clear path to the shop entrance. Not only does it make it easier for your customers to see you, but also safer for you and your customers to get on and off.

EVERYDAY SAFETY

Keeping yourself and your customers safe while on your truck also means looking at more mundane hazards, such as the stairs leading into your store. Do you have grip tape on the stairs, so no one slips? Or what about a mat by the entrance to keep water from making the floor slippery? Do you handle your knife display so customers don’t cut themselves when taking knives out? There are always small ways we can improve to look out for everyone’s well-being.

With all the new tech and advanced equipment available these days, there are a lot of options we could add that would make our trucks safer and more secure. If you take a few minutes and look around and think about safety, I am sure you could find a few things. Stay safe out there.

Automatic locks make securing your truck as simple as pressing a button.

Tools, trust, and a rural route

A custom wrench handrail, starburst price tags, and small-town relationships help power Elias Valdovinos’ growing Cornwell Quality Tools route through central Oregon.

For Elias Valdovinos, his Cornwell Quality Tools truck is more than a mobile showroom. It is where he spends the majority of his week serving customers across central Oregon’s rural communities.

Valdovinos, who began selling tools in November 2023, recently upgraded to a 2026 Kenworth 280 truck purchased through Herr Display Vans. While taking delivery of the new truck went smoothly, coordinating the transition from his previous vehicle required careful timing.

“I needed to get rid of the other truck,” Valdovinos says. “So that was the most challenging thing, trying to line up a buyer.”

The new truck marked a major milestone early in his career and gave him the opportunity to create a workspace tailored to both his route and personality.

MAKING THE TRUCK HIS OWN

One of the most personal additions inside the truck is a custom cartoon-style image of the vehicle displayed in the desk area. The artwork includes Mount Bachelor in the background, a recognizable landmark in central Oregon that ties the truck directly to the area he serves.

“It makes it very custom to my area,” he says.

Valdovinos says the customization is less about customers seeing it and more about creating a comfortable atmosphere during the long hours spent on the road each week.

“I spend probably 80 to 90 hours a week in the truck,” he says. “Might as well make it feel like a home.”

The truck also features one of its most talked-about custom touches near the entrance. With help from mentor Brian Fahlgren, Valdovinos transformed a gift from him, one of Cornwell’s large 2" ratcheting wrenches, into a functioning handrail.

“Every time somebody walks in, they’re always playing with the wrench,” he says. “It’s a cool little thing.”

The custom handrail has quickly become a conversation starter with customers stepping onto the truck and serves as a tribute to the mentor who helped guide him early in his career.

BUILT FOR THE CUSTOMER

Valdovinos’ route covers a mix of agricultural operations, dealerships, and independent repair shops throughout

central Oregon. The rural territory has shaped not only how he operates the truck, but also how he merchandises it.

Rather than sticking to a strict organization system, Valdovinos focuses on displays that immediately grab attention when customers walk through the door. One of his tactics is using brightly colored starburst pricing labels to highlight promotions, specials, and new products throughout the truck.

“The most common question they ask is, ‘What’s new in the tool world?’” he says. “If you emphasize that, you’ll likely be the first one to get the sale.”

Fresh off Cornwell’s recent tool show, Valdovinos is currently running a pry bar promotion where customers who purchase qualifying products are entered for a chance to win a Traeger grill.

“You’re not fighting with 100 guys,” he says. “One out of 12 and somebody’s going to walk away with the grill.”

RELATIONSHIPS BEYOND TOOL SALES

Still, Valdovinos believes customer service remains the biggest differentiator, especially in smaller communities.

“When you go shopping in a bigger city, they forget about customer service,” he says. “You’re more a number than a person.”

Instead, he focuses on remembering personal details about his customers and building relationships that extend beyond tool sales.

“If I know which customer has a kid into baseball or karate, I remember that,” Valdovinos says. “I have built a bond with them, but it goes beyond selling tools.”

That mindset continues to guide both his business and the atmosphere inside his truck.

“Take care of your customers,” he says, “and the customers will take care of you.”

Balancing customer payments

Setting clear payment terms, leveraging customer education, and implementing contests and trade-ins can help you manage your truck’s cash flow.

As far as I know, the time payment business model only exists in the mobile tool world. The ability to break down a purchase into weekly payments sets us apart from the majority of other business owners. Though niche, it remains as relevant in this online world today as it was when it was first started decades ago. However, even well-established dealers can find themselves struggling with an out-of-control time payment turn.

MY START WITH TIME PAYMENTS

I entered the tool world in 1998. At the time, the flag I was with was not opening any new routes in the way of their traditional owner-operator routes. The only way to become a dealer was as an employee. Little did I know that it would prove to be the best training I could have received prior to owning my own tool business. The compensation was primarily commission with a small base salary. Commission wasn’t achieved from sales; instead, it was primarily based on collections. The commissions were based on a matrix of time payments and inventory turns. It topped at 20 percent from collections over $5,000 (providing you maintained a five-week turn), which would be equivalent to $10,000 in collections at today’s money value. There was also a 10 percent commission for contract sales and collection, but the primary commission was based on time payment collections. Needless to say, the experience taught me how to run an efficient time payment business.

WHAT MAKES AN EFFICIENT TIME PAYMENT BUSINESS?

Most distributors won’t have the same experience I did starting out, so what is an efficient time payment business? For years, it has been based on a five-week turn. It’s not unusual for successful dealers to have six digits “on the street.” A five-week turn on $100,000 would equate to $20,000 in weekly collections. Some flags now set a goal for a 7.5-week turn, but that would bring the week’s collection down to $13,300. That’s a difference of $6,700!

Other dealers are content with a 10-week turn. Some flags also focus on the percentage of customers collected from each week. I personally was never too concerned with that number. There are a lot of customers who pay bi-weekly, and that skews the collection percentage. You, as the dealer, are solely responsible for the time payment turn of your business. If your turn is out of control, it’s not your customer’s fault. It’s up to you to renegotiate the terms every time you make a sale. You have to set and enforce those terms.

HOW TO REGAIN CONTROL OF YOUR TIME PAYMENTS?

First, here’s what not to do. Don’t leave your truck at home and go on a collections-only mission. Your job is to sell tools, and if you’re not out on your tool truck selling, your competition is. Hopefully, you’ve built a purchase average large enough to get a weekly discount. You never want to do anything to reduce your purchase average. Most customers have been

around long enough to know that a collection-only visit is a bad sign. Don’t sing the blues about how slow collections and/or sales have been. Customers want to know their dealer is here for the long term.

I found that politely explaining tool truck math to my customers helped to educate them on the importance of weekly collections. Most simply didn’t realize the amount of weekly cash flow needed to run a successful truck. I emphasized how proud I was to offer a fully stocked tool truck. I’d explain that, along with the inventory on the truck, there’s also a significant inventory in the 200plus customers’ toolbox drawers that I’m “carrying” to allow for a reasonable weekly payment. When I’d tell customers, my weekly tool bill ranges from $10,000 to $30,000 a week, their jaws would drop.

DEVELOPING A TIME PAYMENT PLAN

To develop a plan, print your weekly route sheets, identify your customers with the highest balances, and focus on those. Never discuss a customer’s balance in front of any of their coworkers. It’s a private matter that needs to be respected. I found most customers are understanding when you approach their balance issues, provided you are flexible and offer possible solutions.

If you’re with a flag, the most obvious solution is to open, or rollover, the balance to the tool company’s financing program. It’s a great solution to help your customer lower weekly payments while taking

high balances off your time payment portfolio. Unfortunately, independent dealers can’t offer that solution. It also makes time payment turns more problematic for them. Without a financing option, independents are forced to carry all purchases on a time payment account.

In this case, always put the blame on yourself. “I’m sorry, but I oversold you.” Offer to take some of the tools back, or see if the customer might have other tools they no longer use that you could take in to trade to reduce their balance. Another simple solution is to run a contest based on collections. Make the prize or prizes substantial to ensure success. I’ve used TV’s, BBQ’s, game consoles, Cabela’s, or Visa gift cards. One time, using a $500 Visa gift card, the winning customer used it to pay down his balance. It wasn’t a net gain since my own money paid down his balance, but the contest increased my overall time payment collections

and made a substantial reduction to my time payment balances.

A side note — always use the customer’s account number and not their name on the tickets. Also, have the drawing in a large shop with plenty of observers. Customers need to know your contests are fair.

A BAD DEAL IS WORSE THAN NO DEAL

I’ve seen dealers get into financial trouble by allowing customers to make big-ticket purchases on their time payment accounts. It usually happens when the customer doesn’t qualify for the tool company’s financing. Usually, if your customer is turned down by your flag’s credit department, there are good reasons. Too many dealers will go ahead and make that toolbox sale and carry the balance on the truck when the applicant is turned down. Customers with $500 balances carry far less risk than customers with

$5,000 balances. Always remember, a bad deal is worse than no deal.

At the end of the day, managing time payments comes down to discipline, communication, and knowing when to walk away from the wrong sale. Whether you’re a new dealer or a seasoned veteran, staying proactive with collections and setting clear expectations will help ensure your tool truck remains profitable for the long haul.

BRIAN FAHLGREN started in the tool business in 1998. Fahlgren has been an employee dealer, franchised dealer, and district manager for two different flags. In 2018, he returned to the driver’s seat of his own tool truck. Providing premium service and his continuous “close to perfect” attitude, he achieved his goal of being a Top 10 dealer for Cornwell Quality Tools. He and his wife of over 44 years recently retired, moving from Oregon to the endless summers of Beverly Hills, Florida.

Old school service with a modern twist

This distributor prioritizes quality customer service while utilizing social media and AI to help his business run smoothly.

Now, as the distributor, he knows how harmful those delays can be, so he tries to always make himself available. If a customer is reaching out at nine or 10 in the evening because they’re stuck and they need something, Parraguirre is happy to drive the tool out to them or have them stop by to pick it up.

“I’m always working. I’m always on the clock, and I’m always here for these guys,” he says. “I feel like this is my time to fill in that gap that the other dealers weren’t doing for me.”

Three years ago, independent distributor Eddie Parraguirre was introduced to the world of mobile tool distribution. After spending 10 years as an automotive technician and then some time managing a tire store, he decided it was time for something new.

“A buddy of mine is a distributor, and he was talking about if I ever wanted to do anything different … he said, ‘I can get you in. I can get you connected to the right people,’” Parraguirre explains. “And I said, ‘Let’s give it a shot.’”

What's your story?

Share the ups and downs of life on the road with us at Editor@VehicleServicePros.com and you could be featured in our next Tales from the Road column.

Since his start, he has transitioned from working with a flag to becoming an independent distributor. Though he’s only been working independently for around three months, Parraguirre has spent this time continuing to provide his customers with quality service, learning what new tools he should be stocking, and utilizing modern technology like social media and AI to help him run his business.

FILLING IN THE GAP

Having been a technician himself, Parraguirre understands what it feels like to be in his customers’ shoes – he’s been in the after-hours situation where a tool broke or where he realized he didn’t have the right tool and the only way he would be able to finish the job was with the help of his mobile tool distributor. Only to then reach out and find he’ll have to wait until next week to get what he needs.

STOCKING THE RIGHT PRODUCTS

Along his route, Parraguirre visits the typical locations – auto shops, tire shops, body shops, etc., but he also stops at less conventional locations like stereo shops and locksmiths. Anywhere that needs tools, he’s there. It’s not enough for him to get his customers any old tool, though; he wants to provide them with quality tools.

One way he makes certain the tools are high quality is by keeping track of replacement rates on tools. “If I see a tool that keeps coming back, I don’t buy it anymore,” he says.

If a customer comes back with a tool he’s no longer stocking, he’ll ask them if a different replacement is okay because the last thing he wants is for his customers to run into the same issues with a tool over and over again. He stocks brands like TOPDON, Milwaukee Tool, and GripEdge for their high-quality products as well as their warranties.

Parraguirre is a firm believer that customers should be using their warranties. If he hears about another distributor not helping one of his

Parraguirre tries to make himself available whenever a customer needs him, no matter the time of day.

customers with a warranty, he does his best to help them out. Even if they didn’t buy the tool from him, if he consistently stocks it, he’ll offer them a “one-time warranty” to make sure they’re taken care of.

“I like to go above and beyond for my customers,” Parraguirre says. “We are the suppliers to these mechanics, which are doctors, in my opinion, [who] get people back on the road.”

To make sure his customers get what they need, Parraguirre stays focused on providing quality tools, customer service, and warranties.

MODERN TECH ON THE TOOL TRUCK

Though Parraguirre is a one-man show, he utilizes modern technology to help run his business. He has Instagram, Facebook, and TikTok accounts that he uses for much of his marketing.

“I just post a lot of my tools that I have on the truck,” he says, “and I have customers that come in looking for those tools that I have posted.”

By communicating with his customers in advance via social media, his customers can begin “shopping” before he even arrives. He also uses social media as a way to see what tools other distributors and technicians are talking about; that way, he’s keeping a pulse

on what’s most popular and can better predict his customers’ wants.

In addition to social media, Parraguirre notes that he’s using AI every day to find ways to improve his business. From creating signs and exterior graphics for his truck to putting together bundle deals, calculating profit margins, brainstorming marketing ideas and collection strategies, AI touches just about every facet of his business.

When using AI, Parraguirre starts with specifying what he’s looking to do for that day, such as promote a specific tool or brand. The AI will then pull up different deals for that product and recommend how those could be incorporated into Parraguirre’s selling strategy. He notes that often he’ll need to make adjustments to the recommendation, letting the AI know these are the tools he has from that brand, and this is how much it costs him to purchase them. From there, it helps him put together a more specific deal and will even create a script that he can use to help make that sale. Although he finds the scripts to be a bit aggressive, so he doesn’t typically utilize that portion of the recommendation.

Parraguirre also finds that using AI as an “assistant” allows him to keep tabs on deals that online retailers or

big box stores are offering. He wants to know what these competitors are and are not doing, so he can fill in those spaces in between and meet his customers in the middle with the best deals and service he can offer.

LOOKING AHEAD

Even though Parraguirre has only been an independent for around three months, he already has plans to expand his business. Eventually, he would like to get three more tool trucks. He feels his location in Santa Maria, California, is the perfect place to expand.

“It’s an amazing area,” he says. “We have towns that are literally attached to each other. And so, I can drive 20 minutes and be in another town. I can drive another 20 minutes and be in another town.”

With everything so packed together, future members of his team wouldn’t have to go far to find another set of shops to visit. He’s also already got friends and family members who are willing to help make this launch happen.

Overall, with Parraguirre’s combination of quality customer service and modern technology, he found a way to run his business that ensures his customers are taken care of while he stays at the forefront of running a contemporary business.

Parraguirre's dedication to his customers and use of modern technology help him run a successful business.

What promotions do you run to entice sales?

As mobile tool dealers, sometimes you have to get creative with your selling methods.

Promotions are a huge part of a mobile tool distributor’s business. Whether you’re using them to get rid of old stock or just trying to give your customers a great deal, most distributors have at least one promotion running at all times. These deals can vary from your classic buy one, get one free to more unique approaches like playing darts to win store credit. Some distributors have even begun using AI to help them put together the best deals possible. So, if you’re stuck on what promo to try next on your truck, check out what these distributors are doing to make more sales.

1Buy this, get that

“I’m always running tech specials on the truck, but they have to come out to see those. I do giveaways and stuff like that to help drive business. You know, if they buy this wrench, they’ll get a free shirt or items like that.”

-Josh Stottlemire, Mac Tools

2 Play games with your customers

“Usually, about once a month, we’ll do either giveaways, or I have a wheel that you can spin for the chance to get some percentage off on stuff, [usually] specific items. The ones that seemed to work the best were the ‘Try Your

Luck’ games, where it was either a scratch-off ticket or it was throwing darts at a dartboard.”

-Dawson and Jessica Michael, Cornwell Quality Tools

3 Keep it interesting

“I have a promo shelf that I change weekly with different deals. I will also put games on the truck, whether it’s darts or raffles for prizes that you can win credits. I even sometimes play simple rock, paper, scissors to make them feel like they’re getting something ... and they have fun doing it. I always try to keep it interesting. That way, it keeps them excited to come to the truck every week.”

-Paul Gast, Mac Tools

4 Utilize AI

“I use [AI] a lot for promotions. The way I address it would be ... I’d like to promote Milwaukee. It’ll look up deals for me and ... put a bundle together for me and say, ‘You should promote this.’ It will come up with a script for me. I don’t like to use the script. They’re a little aggressive ... but it comes up with promotions, and with certain things I should do with the tool.”

-Eddie Parraguirre, Independent

5 Sell in bundles

“I take multiple items like a set of screwdrivers, a set of picks, a prybar, and I’ll shrink wrap them together and I’ll make a promo saying ‘Hey, this is $450, today it's $325, and you take this all with you’ and I think the customers really appreciate that because they’re getting a deal on something and it’s also helping me move a bulk of product at the same time.”

-Jared Hull, Cornwell Quality Tools
