In a tight economy, warehouses are looking up

Also, popular recently are Quantum’s rack bins, two of which can fit on a standard pallet. Operators are “filling up and forklifting the pallets up to the taller pallet racks,” Granger said. “We are seeing a lot of success with the bins that can be stacked on each other,” he said, noting some are stacking them four levels high.

The footprint of warehouses is top of mind for many companies currently, Granger said. “They don’t necessarily have the ability to expand. They’re looking to go up, utilizing as much space as possible, vertically,” he said.

In a fast-paced industry with e-commerce demand holding strong, many warehouses are aiming to work as efficiently as possible, including through the use of overhead space.

Moving faster, maximizing space, creating leaner operations.

Some say these practices are becoming common goals in warehouses of all types, as demand for e-commerce holds steady.

At Quantum Storage Systems, Director of Sales Ed Granger said the company has been working with a fair amount of retailers lately. “We are one of the largest suppliers of plastic bins” in the market, he said, explaining how Quantum helps operations achieve goals of leaner and well-organized operations with its bins and systems.

The company has recently been securing orders for large distribution centers and is seeing more demand for high density types of bins. “A lot of soft products that retailers might be selling can easily be stored flat within bins,” Granger said. “The massive bins with a lot of product can be floor loaded. They are good underneath the first level of pallet racks,” he said. “It’s a great use of space.”

Granger noted there are different possibilities at the ground level in which warehouses can be smart about using space, and then can build up from there. Quantum offers a high-density shelving system and floor tracks to help with product movement.

For some smaller warehouses that do not have the ability to maximize vertical space, the floor track system can help in arranging storage space.

“Not everybody has the luxury of being able to knock down walls or being able to add more square footage to the existing building,” Granger said. “They may have low ceilings and have to be creative in how they utilize storage space.”

What is universal right now is the drive to optimize use of space, according to Granger. “Everybody is looking at it,” he said.

As pandemic conditions improved, Granger said warehouses encountered a lot of pent-up demand. “What we really saw, coming out of COVID, was that it was almost like everybody flipped the switch at the same time,” he said. “There were a lot of different industries with a backlog of orders.”

And so, the storage industry “really took off,” according to Granger, who said Quantum Storage Solutions has had some “phenomenal years” since this shift.

He does not foresee anything disrupting this focus in warehousing in the coming years. The only possibility he can see thwarting the growth would be a large global disruption. “Only something like that right now could derail the pace we’re on. I think we’re in for a solid couple of years of economic growth,” Granger said.

At Custom Industrial Products, Corporate Vice President Kyle Goodwin said that currently “speed is everything” in many warehouses. “With the reliance on e-commerce, especially after COVID, the faster operations are staying ahead of competition,” Goodwin said.

Lean operations fit with this focus on speed, he said, describing how many warehouses are looking more to automation to move material as efficiently as possible. “Anything spread out takes longer to move material. They can shorten that by stacking,” Goodwin said.

In this respect, Custom Industrial Products can assist by utilizing its vertical reciprocating conveyors, or VRCs. “We can help them be leaner by moving supplies or product between levels. This helps to optimize floor space needed,” Goodwin said.

Formerly, an operation would need a forklift operator and spotter to move product up and down levels, as well as plentiful aisle space to accommodate the lift. By comparison, the VRCs can function in smaller spaces and do not require special certification for operation, according to Goodwin.

The company has an especially fast lead time with installation, as well. “We have some of the shortest lead times in the industry,” he said. “We can install a unit in one to two days,” he added, of the company’s modular VRCs.

Custom Industrial Products is seeing use of its products across industries, according to Goodwin.

He noted that there has been a boom in the automotive industries over the past five years, as they work to meet increased demand for parts and servicing. Some are working to efficiently set up operations in the wake of consolidations, according to Goodwin.

Like Granger, Goodwin said the growth of e-commerce is being felt in warehouses across industries and use of space is a top consideration. “People are looking to optimize their floor space more because they can’t grow outward because the cost is prohibitive,” he said.

And operations are looking to move products as close to end users as possible, where real estate is at more of a premium. “To be located within a convenient position within the city they have to build up more than out,” said Goodwin, who said this need can be seen across sectors, even in those like farming.

Goodwin envisions the next few years will bring smaller distribution centers in a variety of locations, like bricks and mortar stores offering pickup and delivery. “It’s going to change their models. How do they get the small products back out to the customer,” he said, adding some companies will look at using real estate space already there like old warehouse buildings or shopping centers.

With the demand for e-commerce and rapid changes in the economy, Goodwin believes warehouses will keep looking at ways to maximize space, especially vertical space. “Tight economies force people to relook at the operation, to think outside the box and into these other areas,” he said.

Prevent under-ride hazards to standup forklift operators

are rack crossbars or similar obstructions in the facility, the employer should take one or more of the following actions:

1. Modify the shelving systems by adjusting shelf heights so that either the body of the forklift operator’s compartment or the forklift overhead guard will strike the rack, preventing under-ride from occurring.

One potential hazard to standup forklift operators is that when traveling in reverse near a storage rack or similar obstruction, a horizontal rack beam (crossbar) or similar obstruction might enter the operator’s compartment in a situation referred to as “under-ride.”

This “under-ride” hazard arises when the forklift operator backs up toward a storage rack. If the forklift body passes beneath the horizontal crossbar, the racking crossbar can enter the operator’s compartment and crush the operator.

The OSHA Cleveland Area Office investigated a fatality at a warehouse where a standup forklift operator was found pinned between the horizontal crossbar of a storage-rack shelving system and the operator’s compartment. The crossbar was 55 inches above the floor, while the top of the operator’s compartment was only 49 inches above the floor. Although the forklift had an overhead guard, the shelving rack was not positioned at the same level as the guard to prevent the under-ride. The forklift passed under the crossbar, which struck the operator above the waist and pinned his torso against part of the operator’s compartment. The operator died of asphyxiation injuries.

Recommendations

Employers should evaluate their worksite to determine if an under-ride hazard exists. If there

3. Purchase standup forklifts that have corner posts, extended backrests, rear post guards, or other features to prevent an under-ride from occurring.

4. Contact the manufacturer to discuss installing rear post guards or other protections that address the under-ride hazard on existing standup forklifts. Note that modifications and additions which affect safe operation must not be performed by the customer or user without the manufacturer’s prior written approval.

5. Evaluate control methods to assure that guards do not limit visibility, create pinch-point hazards, or add any additional hazard to forklift operators or other employees.

6. Train employees to operate forklifts safely, including recognizing the hazards of the workplace created by the use of vehicles.

Should your WMS vendor select your automation?

ensure a faster (and hopefully cheaper) solution. Second, your ongoing support should also be more effective and reliable since the combined solution is likely deployed at a wide range of customers ahead of your go-live.

Cautions

Many warehouse management system (WMS) vendors are creating relationships with automation vendors, such as robots or automated storage and retrieval systems (ASRS), and defining standard integrations. This means they can create a predefined automation solution and offer a one-stop shop to provide a WMS with wired automation. The WMS vendor builds a standard integration into the automation vendor and keeps those connectors current and tested.

WMS vendors are doing this because they view automation vendors as cutting into their market share. Naturally, WMS vendors want to remain competitive and profitable in the warehouse space. One of the ways to increase market share is through innovation. Partnering with automation vendors to create standard integrations is a great strategy to maintain control and increase the profitability of the WMS.

Benefits

Let’s start by discussing why this might be a good thing for a prospective warehouse manager who is interested in implementing automation. First, and most importantly, in these early days of automation maturity, you know it will work out of the box. The automation integration should be well-tested and the implementation has already proven to

Unfortunately, there is a downside to buying automation from your WMS provider. If you are in the planning phase of implementing an automation project within your warehouse, the very last thing you are likely to do is to change your WMS at the same time. If you are hoping to access the outof-the-box automation from your WMS vendor, it is almost guaranteed that the solution is only available in the latest version of the WMS software. This means that automation will force you to upgrade your WMS; a very onerous, costly, and unpleasant task to perform while trying to take on a whole new paradigm of robots or ASRS in your warehouse.

In addition, taking the automation ‘that comes with your WMS’ means you must use their selected automation vendor and their selected automation solution. We are all familiar with the breadth of automation solutions in the marketplace. Each automation solution is suited to a specific need and your organization’s need may not match the version that comes with your WMS. Be warned that compromising the type of automation generally results in very poor outcomes (think square peg and round hole).

The last issue with having your WMS vendor select your automation is if you need two types of automation — one type of automation for one area of the warehouse and another type of automation for a completely different type of item, process, or workflow in the warehouse. Why would a WMS vendor make it simple to embed a different type of automation into their WMS when they already have a ‘standard’ offering? It is very likely

that as time goes by and automation gets more sophisticated, each type of automation will become more and more specialized within the warehouse. We will see cobots for mixed order picking, ASRS for e-commerce fulfillment, and vertical lift modules (VLM) for heavier goods picking all operating effectively and smoothly together in the same warehouse. If your WMS vendor has a clear preference for one vendor, this restriction may become impossible to live within.

Final Call

So, what should you do? Initially, you need to decide if you are going to be independent or if you are going to commit to one vendor's ecosystem. Contemplate your journey to automation because where you start will invariably be different from where you are likely to end.

Additionally, consider how quickly you think your automation solution will evolve. Is your current WMS the one you will stick with within the foreseeable future? Replacing your WMS and implementing automation simultaneously will

be a huge lift. Make sure the WMS vendor you select has a clear automation strategy for the longer term. The last thing you want is to choose a WMS vendor who has an automation quick fix for today, but a couple of years down the road you are on your own.

I encourage you to talk to people in the warehouse industry. Ask your WMS vendor lots of questions and know your own needs to make an informed decision.

Building top of the sales funnel: In-House or Outsourced

So the decision must be made: Do you hire a dedicated in-house hunter team or do you outsource the efforts to a company that specializes in the field?

Building the In-House hunter team

Let’s discuss the costs associated with building an in-house team of sales hunters or SDRs.

Every small and mid-sized business cares about one thing: a consistent flow of sales. Every time you close a new customer, your company drives revenue, fueling your company’s growth and expansion. After each close, management asks itself, “How do we find our next best customer?”

What does a Sales Funnel need to Survive?

It goes without saying that a sales funnel needs high-quality sales leads. But those who put those leads into the funnel are your sales hunters or SDRs that are skilled at industrial prospecting and cold-calling strategies. However, that’s still not enough to feed the sales funnel in today’s economic environment. You will need to add precision targeted data, training, technology, sales automation, and those that are experienced or certified to use these tools.

The Cost of Building the process

Now it’s time to put some numbers to the tools and people needed to fill the sales funnel. This is separate from the cost of marketing and their programs. How many hunters or SDRs do you need and what is the consistent time commitment they will perform outbound calling efforts week after week? In addition to calling, if the hunters or SDRs are to manage the deals, quoting, or sales admin-oriented tasks, you know the number of outbound calls will go in cycles. What will that do to the sales funnel?

Finding the Right Talent - In a low or high unemployment rate, finding the right talent is like finding a needle in a haystack. Now add the need for experience in the industrial or manufacturing environment, and you’ve narrowed your talent pool to very low numbers. If you use a staffing agency to help place new talent, you can expect to pay 1020% of the SDRs annualized salary, typically $515K. That’s always a cost most forget to include.

Salary, Benefits & Commissions - Let’s say you found a few to fill these positions. Add the salary, benefits, and negotiated commissions, and work from home, you have a bit of a hefty bill to pay every two weeks. Let’s not forget, they will need training and software in order to do their job. That’s always a cost most forget to include.

Software Tools - It is worth mentioning software as its own line item. To effectively hunt and communicate with prospects, you need a CRM. There are many choices in the market, everything from free to $15k for the year. Let’s not forget our favorite social media tool for professionals, LinkedIn. You can use the ‘free’ version, but most want to use Sales Navigator, which includes another $1k for each person on your team. These are the main software tools, but if you use a bulk email sender or other tools, those are cost factors as well.

List Development - It’s imperative that before you get your hunters or SDRs on the job, they will need clean, quality lists. These lists will need to contain the right level of contact, with title,

email, and most importantly, cell phone numbers. Everyone works from home…right? Every time the hunter or SDR makes a call and the person is no longer there or the phone number doesn’t work, that just costs you money.

So now you need to get a list that is high quality for your new rep. Do you know where to go? Have you used that list before? What was the quality? These questions are imperative to understanding the cost of purchasing a new list, and the cost of using an old list.

Acquiring quality new data can range from less than $1k to tens of thousands of dollars.

Outsource: The caution first

Let’s first address the caution. Not all outsource lead generation companies are the same. Time, effort, and discussions need to happen in order to know if you have the right company. Many outsourced business development agencies specialize in specific verticals, like software, financial, or manufacturing. First, do they have the right industry experience for you? Just don’t take ‘yes’ for an answer, get a reference or two…and call.

Next, understand their process. The more transparent, and the more they prove their process by ‘doing’ the more you’ll gain confidence in their ability to deliver pipeline. Again, calling a couple of references and asking their right questions will help reveal their true experience.

Finally, the Terms of the Agreement. Are they asking you to sign a contract for the next year for over $15k per month? Or do they have smaller, more flexible packages that allow you to “dip your toe in the water” while mitigating risk if KPIs and deliverables are not met? Yes, these terms do exist.

Outsource: The Benefits

Now that some of the common pitfalls are out of the way as you know what you need to do to validate them, let’s get to some of the benefits.

• Streamline sales efforts and time. Now, it is always good to have a portion of the sales rep's time on their own calling efforts, but outsourcing will allow their time to be more productive as they are working on identified and qualified deals.

• Internal bandwidth. While there is typically an initial onboarding process with outsourced business development agencies, over the long term you have the option to determine how involved you want to be in your program. However, you don’t have to worry about the day-to-day management, oversight, and training of SDRs. Any reputable outsourced sales agency will have developed a basic understanding of your current and future initiatives and will assist you in anticipating and implementing any changes to your program seamlessly, with minimal attention required from you.
