What we do

As a group, we specialize in making processes efficient and smart with technology in various ways.

We work smart by using the Pareto Principle: We focus on the 20% that brings 80% of the results.
We are committed to doing the following

Helping our clients succeed

We see it as our responsibility to steer with vision and integrity. Through our clearly defined process, we always give honest feedback to our clients about their ideas. For instance, with Thorgate Digital, we usually start the process of product development input through a Minimum Viable Product (MVP) workshop. Together with the client, we create lean product requirements, S.M.A.R.T. goals and an efficient plan before a single line of code is written. We believe this is the 20% of our effort that brings 80% of the quality to our final product.

We believe in knowledge transfer and that ideas alone cost nothing. Hence, we openly share learnings about previous projects with existing and potential customers. We only take on work that is ethical and in line with our values - so the client can trust us to give it our very best.

Moving forward with industry trends

We embrace change and new knowledge within all the companies in our group. Our primary tech stack is Python, Django and React. We keep our eyes on the latest trends in technology (ReactJS, React Native, Kubernetes, Docker) and new paradigms (big data, Machine Learning, Artificial Intelligence). We are constantly testing innovative solutions and taking the best ones into practice.

We create products like Waybiller aimed at our focus business segments (health-tech, Industry 4.0, forestry and logistics) as well as export markets (US, UK, EU). We have a vision beyond the next economic cycle, and our actions are aligned with our long-term goals.

We take others with us

We have gone through the startup hassle and built several successful business models such as GateMe, Waybiller and Thorgate. Now, we invest our know-how and capital in startups that have a spirit and execution power similar to ours.

Through our venture capital arm, Thorgate Ventures, we invest in seed-stage startups that have a long-term vision, good team culture, and the execution power to bring their idea to reality.

Giving back to the community

We have enough knowledge, skills and resources to give back to the community. Our mission is to educate people about Python - the fastest-growing programming language in the world. We manage and provide access to resources through a series of events for the international Python community via our NGO Python Estonia.

Python CodeClub

Since 2015, we have organized the biweekly Python CodeClubs to build a friendly community for Python programmers in Estonia. These events are for everyone interested in Python programming. Every event includes challenges for different levels of expertise. Thorgate provides senior developers who mentor the participants and encourage them to present their ideas and challenges.

PyCon Estonia

PyCon Estonia is an annual conference founded in 2018 that promotes and educates people about the Python programming language. This conference attracts hundreds of developers, inventors and investors worldwide as one of the largest Python gatherings in the Nordics. Every conference has a unique theme with a key focus on discussing the impact and future of Python as a programming language.

Here’s what we offer:

How we do it

At Thorgate, no project is B2B or B2C; it’s all H2H - Human to Human!

That is how we do it; the secret to our success is that “We think people, not products”.

We do work that matters

We build products that matter to us and start initiatives that make a difference. Therefore, we are brave enough to say no to projects that don’t challenge us nor create a positive impact. We choose to create products that align with our vision of changing the world with technology.

We learn daily

We are constantly learning and pushing ourselves forward. We expect all projects we do to develop our skill set. We do pair programming, monitor smart working and have biweekly knowledge-sharing sessions and monthly Work-Free Learning Days.

We underpromise and overdeliver

We don’t commit to things we may not be able to deliver, but we always try to deliver more than we’ve promised in terms of time and quality. We don’t accept crappy code - so things get done well. We believe being punctual is great, but being reliable is better.

We work smart

We work by the Pareto Principle: 20% of the activities bring 80% of the results. We have procedures to ensure the quality of our products (e.g. code reviews and customer satisfaction surveys). Our team is smart enough to avoid reinventing the wheel using existing code and packages. We are not afraid to ask for help from smarter people - we have skilful teammates and global partners for business development collaborations.

Why we do it

WHY?

HOW?

WHAT?

Who can tell the story of our ‘Why’ better than the person who envisioned Thorgate?

I envisioned Thorgate in 2009, after a successful career in the hospitality industry and creating two startups, which taught me key lessons from both the corporate and startup worlds. I then became very engaged in the Estonian startup ecosystem and contributed to the birth of many great initiatives, such as the Latitude59 conference, Summer of Startups, Startup Incubator, and Startup Wise Guys Accelerator. I also pioneered in bridging the gap between Estonia and Silicon Valley when there was none.

In 2011, while mentoring startups, I met my future business partners, the founders of GateMe. I was impressed with their attitude and potential, and we ended up starting Thorgate together.

The initial idea was to share the expertise that we had gained from creating the software for GateMe with other companies. However, after building a few excellent products, we could see ourselves at the forefront of the digital revolution in Estonia.

“This is why I created Thorgate. I wanted to combine the best of corporations, startups and accelerators to change the world with technology.”

While I take pride in the products we have delivered in the past, I attribute most of that success to the team and the great culture at Thorgate. Since the birth of Thorgate, we have been very focused on creating a culture where we think of people, not products. We have engineered our processes and culture based on our values of trustworthiness, resourcefulness and open-mindedness. The ambitiousness of our team, as well as our partners, has helped us grow in every way. We have been able to carefully balance our hunger for growth with the happiness of our team. We now also have a venture capital arm at Thorgate, which is in line with our vision of changing the world with technology. We have gone through the startup hassle at Thorgate and built something great, so we are now making seed investments in teams that have a similar passion for technology and much-needed grit. As of December 2023, we have 20+ companies in our portfolio, and new companies are joining each year!

We created Thorgate as a product development company with a venture capital arm, to eventually transform into venture capital with a product development arm.

Today, my bigger aim is to give back to the community. We started the Python developers community in Estonia by setting up the Python Estonia NGO and helping young developers learn Python and share ideas through the Python CodeClub and PyCon Estonia conference. We are planning to take this a notch up by creating Thorgate Labs, our very own startup factory, to create world-changing startups like Waybiller.

“I believe that in the near future, Thorgate will become a major driving force and enabler of the AI, ML and data revolution in our region, as a product company, a venture fund, and a dedicated partner to all the forwardthinkers.”

Our Culture

Our Culture

Why is culture important at Thorgate?

Our culture is the underlying structure and the core values that influence our everyday work life.

We have carefully engineered a culture that is the perfect balance of youthful energy and strong stability. We continue to drive our culture together in line with our core values.

We don’t micromanage

If you are a part of Thorgate, no one will hold your hand and walk you through every step. We hire smart people not to tell them what to do but so they can tell us what is best. Therefore, we never micromanage anyone at Thorgate.

We think it’s okay to fail

Failing is part of the process! We want to fail fast so we can learn from our mistakes and start over again. The secret to our success is not repeating our mistakes.

We stay rich in knowledge

When it comes to product development, we’ve probably ‘been there and done that’.

We have worked on many complex projects, and experience is our strength. We also have access to information that no one else does.

We are part of communities like the Tehnopol Science Park, and we work on a diverse range of products, making sure we are abundant in knowledge and information.

We build and maintain a great community

Thorgate is a community of forward thinkers that include the tech-driven teams we invest in, the smart and efficient companies we build the products for, and the many Python enthusiasts that join us for regular Code Club sessions and the annual PyCon conference. This community is building the future brick by brick, and we are the proud pioneers and the glue of this community.

Our team narrates what a certain value means to them in practice:

Trustworthy

“In everything we do, we try to be dependable, somebody who can be relied on for support, to offer ideas, to be on time, to go the extra mile if and when needed, to have the courage to say when things aren’t right - not only when it is convenient, not only when there is something to gain but because this is the right thing to do. This applies to the relationships not just within the company but also with our clients, partners and affiliates.”

Great

“Great at Thorgate means we believe in being great together! We work with a positive attitude, take ownership of our actions, and value each other’s opinions and ideas. By working as a team and using our individual strengths, we produce great results that bring value not only to our clients but also to our day-to-day internal processes. I’m happy to be part of this culture that values teamwork, encourages personal growth and motivates us to keep improving!”

Hungry

“We have awesome projects and awesome people, and anyone who joins Thorgate learns new things they never did before. How we make this happen is by having a nobullshit approach: people are doing meaningful, inspiring work instead of following processes. Questions are always welcomed and answered in a meaningful way. As a result, the best minds work here in the company with a hunger to get better.”

Ambitious

“Thorgate is an ambitious company with the aim of ‘Changing the world with technology’. It’s a pretty big ambition if you ask me. But this ambition is seen in each team member. It is what makes us resourceful, forces us to grow, strive to do better, and stay dedicated. Together with passion, motivation, and great company culturesuccess is achieved!”

‘The people who are crazy enough to think they can change the world are the ones who do.’ – Steve Jobs.”

Open-minded

“Being open-minded in Thorgate means being willing to take risks and implement new logical approaches that haven’t been tried before, even if they aren’t guaranteed to work. We like to pose the question “why” in order to test our approaches. If our approach fails, we attempt to figure out what went wrong before pointing fingers, so being open-minded in Thorgate also means being empathetic. This requires mutual trust, communication and respect.”

Team

“Team at Thorgate means something similar to family, even if each person is working on a different project and some people don’t get along - what makes a random number of people a team here is the understanding of the higher goal, ability to lend a hand in a difficult situation, work together even if the opinions on the subject are different, and most importantly - being kind to each other.”

Resourceful

“To me, being resourceful means finding different ways to solve a problem. But problem-solving is not the only way of being resourceful. At Thorgate, we encourage people to share their knowledge because being resourceful also means making use of all the resources at your disposal. We do this with our regular knowledge sharing and workfree learning days to give people a chance to always learn something new.”

– Jörgen Ader, Senior Developer

Effort

“Thorgate always puts in extra effort to ensure the code quality of our projects. This includes thorough testing, code reviews, adherence to coding standards and best practices, and using industry-standard tools and frameworks. The extra effort invested in code quality ultimately benefits both the client and us, leading to a more positive outcome for all parties involved. This is reflected in our work culture where we underpromise and overdeliver.”

Thorgate’s hybrid work culture

Thorgate is a hybrid working company where the comfort of our people comes first. This is why we let our people choose how they’d like to work. Some of us work from the office, others work from home (which could be anywhere in the world), and many of us do a little bit of both.

Some of our meetings look like this:

Since we work from anywhere in the world, here’s how that shapes our remote work culture:

We believe work is what we do, not where we do it.

We are open to hiring from anywhere worldwide, as long as things get done well.

Effectiveness at Thorgate can not be measured by the number of hours we spend in the office. It is measured by the input we make to ‘Changing the world with technology’.

A hybrid working environment pushes us to communicate more effectively to collaborate on processes, practices and tools.

Grete talks about the culture at Thorgate

“When I say the word ‘culture’ now, I mean open communication, trust and a thirst for learning.”

A few years ago, I couldn’t picture myself working in Estonia’s booming tech sector. However, as the Chief Culture Officer (CCO) at Thorgate, I can share my experience on how Thorgate broke my prejudices and offered me an environment for growth and development.

When I started looking for a job in the spring of 2021, I didn’t see myself working in the IT sector. If I’d said the word “culture” at that time, I would have probably meant theatre, music or art. When I say the word “culture” now, I mean open communication, trust and a thirst for learning. When going

through the interviews, openness and honesty were definitely integral parts of all those conversations, which was also probably one of the main reasons why I dared to accept the job offer.

I didn’t fully know what to expect, except for what I already knew - how to communicate with people and how to organize events. Based on my circle of acquaintances, I thought that the IT sector was only full of very young people interested in computers and getting them to speak their minds would take more coaxing than some.

The reality was a bit different as I saw age diversity within the IT sector as well as Thorgate’s team with a diverse set of personalities. Also, this is a bunch of people who are rather straightforward about their expectations and what they offer. While Thorgate’s culture is such that we try to be as democratic as possible, when it comes to collective decisions (e.g. team events or onboarding process), everyone usually understands why the decision went one way or another and why that idea is most beneficial to the company.

“This is a bunch of people that are rather straightforward about their expectations and what they offer.”

By the time I joined, coronavirus had been raging in Estonia for about a year, and remote work was thriving. So much so that we had remote people hired and working efficiently from abroad. This required separate solutions regarding keeping up a good culture, not to mention fully virtual events - this made the whole eventorganizing process quite different for me from what I expected.

For example, my first event was the monthly Grill & Chill, which took place online. Virtually, grabbing a beer and chatting up a coworker doesn’t work especially well, so I found a drawing game that could be played virtually, which worked rather well! Over time, there have been other hybrid and completely virtual events, such as the company’s Christmas party, which we all attended virtually, wearing nice clothes and cooking together with the help of KOKK.me chefs.

However, organizing events or managing a cozy office space is not the only thing a culture officer does in Thorgate. My remaining time is spent on HR management, assisting the CEO, organizing our NGO Python Estonia projects, etc. Most of these activities are something I had never experienced before, but fortunately, I was not thrown in at the deep end. To this day, I get a lot of help from all team members, be it getting involved in interviews, making changes to the website or gathering equipment. Just as “the state, it is I” is no longer valid in our society, so is “the culture, it is I”. What kind of culture we have in the company is teamwork - I just try to guide it a little bit, coordinate it and gather material.

“Just as ‘the state, it is I’ is no longer valid in our society, so is ‘the culture, it is I’.”

The expectations vs. reality are quite different in Thorgate - at least the little bit I allowed myself to assume anything. What makes it easy to adapt is the availability of help in the company, i.e. everyone I turn to with a question gives me an answer and thinks along when I come up with a new idea. What I was really looking for before I applied was a place for learning, and this is exactly what I got.

Our People

Our People

We mean it when we say, “We think people, not products”.

People always come first at Thorgate.

The people in our team.

The people we invest in.

The people we build great products for.

We’re small in number, and we’ll keep it that way - it helps us think big and act fast. Thorgate brings together passionate people who want to create value with their work and evolve in the process.

| 35 34 |

Our Team

...and how we spend our time outside of work. We are a diverse and talented group of individuals.
How we attract and keep the best people

We’re open and informed

Everyone says they’re transparent, but we live it. Everything from our meeting notes to our annual budgets and plans is available for the whole team. We make sure everyone has the information they need to make quality decisions. We have daily stand-ups, weekly team meetings, monthly grilling of the CEO, and annual company-wide

meetings to keep everyone in the loop. We encourage people to share positive feedback and acknowledgement with the whole team. Every second week, we have a knowledge-sharing event where either a team member or a guest lecturer covers a topic ranging from practical work experience to general well-being, e.g. mental health.

We bring out the best in people

We give our people the freedom and autonomy to work their best. We support working in a way that suits the individualremote work, flexible hours or something as simple as taking a break and returning refreshed. Our managers are there to lead and support, not manage - they’re clearing the roadblocks and inspiring the team.

We hire slow and fire fast

We don’t just fill vacant positions but also take our time to ensure that both parties will have the right match. The latter part (we fire fast) is not meant to sound intimidating or cutthroat. Some relationships don’t work out over time, and we acknowledge that. Hence, we encourage people to speak up if they feel stuck or not moving in the right direction.

We love to celebrate

We celebrate when a project goes live or a deal is won, give out the monthly guru award to celebrate the best culture drivers among us, have birthdays full of celebrations and welcome new members with ice-breaking events because we love to celebrate our people and their achievements.

Jürno talks about life at Thorgate

Jürno Ader | Partner, Tech Lead

“Currently, I am the principal developer and partner at Thorgate, and I am proud of this growth.”

I joined Thorgate as a Junior Developer in 2012, mainly doing front-end and javascript development. Back then, I had no real Python programming background. My professional and personal growth in Thorgate over the last eleven years has been intense.

From the very day I joined Thorgate, I had a great impression and enjoyed how things were done here. It was also my first introduction to agile methods of working. At university, everything I learned was very theoretical, so I feel it is here at Thorgate that I got to dive deep into web development and actually build products. I was in university when I joined, and I started timing myself to see how I gained

knowledge from my time. I quickly realized that four hours in university didn’t teach me nearly as much as I learnt in four hours at Thorgate. That’s when I finally decided to leave university and join Thorgate full-time.

“ I quickly realised that four hours in university didn’t teach me nearly as much as I learnt in four hours at Thorgate.”

Soon after joining Thorgate, I realized that the learning culture in Thorgate was bigger than that. For instance, we have biweekly knowledge sharings, which help us learn from each other as a team, and then we have Work Free Learning Days on the second Monday of every month when everyone can come to work and not work but take the day to learn something new, read a book or work on a personal project.

Given this culture, I learnt Python within a couple of months after joining. I also had a great mentor in the company, the culture facilitated quick learning and development, and I could see myself growing in my role already.

Back then, we were smaller, and the culture has evolved since then; luckily, it has only gotten better. However, I noticed four paradigm shifts in my journey at Thorgate. The first significant shift was when we transitioned from being a small startup called GateMe to a fully formed product company called Thorgate. The second major shift in culture happened when the small team of four had grown to more than fifteen employees! Soon, some of the pioneering people left, which was the third shift. At the time, it felt that some of them leaving was bad, but in retrospect, I can say it was definitely for the better. It opened the door for change and all the new wonderful people whom the company was now able to hire. After some time, I saw how diverse our team

had become with people from all around the world, from different genders, ethnicities and professional backgrounds. This journey of Thorgate has made it what it is today and has made me what I am today.

I have grown from a junior developer to a code owner of specific projects, a senior developer, and a tech lead. Currently, I am the principal developer and partner at Thorgate, and I am proud of what I, the team and the company, in general, have grown into.

“If I had to say one thing about Thorgate that I value the most, it’s definitely how much we emphasise personal growth.”

If I had to say one thing about Thorgate that I value the most, it would definitely be how much we emphasize personal growth. I look around myself at collaboration between teams, helping each other to learn from mistakes through team retros, constructive feedback and whatnot. As I continue to grow within my role in terms of technical knowledge, one thing that I am particularly excited about is taking up new challenges. I have recently found the opportunity to be a public speaker with Thorgate. I am trying to focus on my growth in this direction for the future, and I love that Thorgate is able to transform its people into leaders like this.

WaybillerMaking logistics truly paperless

Waybiller at a glance

The idea for a digital waybill software was born in 2017, as our IT development company, Thorgate, had developed several different waybill software solutions for forestry companies in Estonia. By 2019, a completely separate spin-off called Waybiller was born from this idea, and the journey to making logistics truly paperless began!

The following years have proven that we are doing the right thing. Our customer satisfaction and success stories confirm that going paperless is the future of transport.

What Waybiller provides

Waybiller provides easy-to-use E-waybill software for companies working in the logistics industry.

This software allows companies to replace paper-based waybills with digital waybills, as well as providing a bulk transportation management system (TMS) that can significantly streamline their operations, saving both time and costs. As a result,

Waybiller users see:

- increased overall efficiency in logistics,

- increased economic competitiveness,

- no more tedious paperwork, and,

- efficient integrations with accounting software, in turn automating invoices.

Waybiller’s clients include some of the biggest companies on the Estonian market, such as Eesti Killustik, Estonian Farmer’s Union KEVILI, Ragn-Sells, Kunda Sadam, and many more. We are also rapidly growing in the Norwegian, Finnish, Polish, Latvian and other markets.

Our Vision

Waybiller brings the logistics sector into a greener future. By digitalising waybills, we save hundreds of thousands of sheets of paper every year, growing by each minute. We aim to digitize the whole process - from the moment goods are extracted to their delivery to the client.

44 | | 45

How does the team stay at the top of their game?

The Waybiller team is small but fierce. Our team includes brilliant Python developers, sales & business representatives in Estonia and foreign markets, customer success & community managers, and product design and usability experts. We also benefit from a leadership team that brings years of

experience from various key roles in different startups and our parent company, Thorgate. This diverse team is motivated by the phenomenal results Waybiller produces for its clients by improving efficiency and costs.

What makes this team work optimally is our 3Cs: communication, communication, and communication!

We have consolidated communication methods within the team that help us work smart.

How do we offer extra value to customers?

Waybiller is part of the Thorgate group, which gives us the advantage of having access to resources like an expert Python development team and an experienced investment and mentorship company. In turn, we can provide our customers extra value beyond just a SaaS product. We are digitalization partners for our customers, helping them automate their logistics end-to-end with the help of our groups’ companies.

How do we retain our customers?

The short answer is that we offer an indispensable and excellent service. Our onboarding process is hands-on and comprehensive, establishing a relationship with clients from the start, which is fundamental to keeping customers happy. Also, the value that our clients get out of our solution is beyond just e-waybills, we help them transform their processes to be more efficient.

| 47 46 |

Waybiller Culture

Being passionate about what we do is at the core of the Waybiller culture. Here are some things that drive the work culture within our team:

We stay on top of logistics trends

We want to provide our clients with the latest, most up-to-date solutions.

We have people inside the team who are well-connected within the industry and help us keep up with trends. The Estonian government also includes our team in the broader talks and discussions about the future of the logistics industry as we have excellent know-how of how the sector works. Moreover, we dedicate a lot of time to keeping up with competition, new regulations, and out-of-the-box solutions.

We keep things productive

We make a plan and stay true to it until it is implemented. We have a daily team meeting to ensure that everything is going according to our agreed plan.

Everyone in the Waybiller team tries to give their best effort in our vision to make a difference and disrupt the logistics industry with our technology.

We are growth-oriented

We plan for the decades ahead of us and make sure that our initial vision, shortterm goals and long-term strategy are all aligned. Our company-wide KPIs are focused on growth and providing value to our customers.

Waybiller Values

The Waybiller team is very diverse - but we all share a similar mission and values.

Honesty and transparency

We consider honesty important when communicating with our customers as well as with each other. To provide a reliable service, it is necessary to know where the obstacles arise and what to do to overcome them, which is why we’re always transparent about roadblocks and solutions with our customers.

Similarly, when resolving disagreements within our team, we make sure we’re honest to get to the best solution to our problems.

Passion and ambition

We know that what we offer makes people’s lives easier. We believe in our product, are passionate about what we offer and are ambitious to bring our solutions to a global stage.

Curious and innovative

Our curiosity is demonstrated by our team constantly questioning why we do what we do and how we can do it better! From site visits to regular brainstorming with clients, we do everything we can to make sure we stay curious and innovative.

From people to people

Waybiller’s goal is to make people’s lives easier. Our clients’ needs must be understood, mapped and solved. We make this possible by ensuring our people can foster a productive relationship with each and every one of our clients.

Waybiller work rituals

PPPs

We keep each other up to date with our daily work. For 15 minutes a day, we gather the team to talk about their Progress, Plans and Problems to ensure the whole team knows what’s going on and how to help each other.

1-on-1s

We talk about our highs and lows, set goals, and give feedback to each other in order to create strong relationships within the team.

Weekly Retros

We gather as a team every week to discuss both business development and our positives and negatives. We align ourselves in these meetings, discuss our Monthly Recurring Revenue (MRR), celebrate wins and plan how to help each other move forward.

Social events at Waybiller

As part of the Thorgate Group, we participate in all the group events such as karting, hockey, summer and winter days, Christmas party, grill & chill and so on. Every quarter, the Waybiller team has its own event where we tackle a problem or learn something new together in addition to a fun activity like ATV riding or sauna.
