Introduction:

Building Information Modeling (BIM) is considered as a new technology that can renovate the construction industry. Due to bringing benefits to all Architect, Engineer and Construction (ACE), many countries and company are implementing BIM to their countries and companies. However, BIM implementing in each companies always need time, efforts to adopt with the system, changing situation and the existing workflow. This implementing period is called “adoption BIM in system”. This report is focus on the roadmap of adoption BIM in Coteccons, and achievement in the implementing period.

Implementing BIM in Coteccons:

2.1 The requirement of BIM to Coteccons: 2.1.1 Increasing competence to lead construction industry: BIM (Building Information Modeling) nowadays is known as process that can improve the management, collaboration and productivity through the life cycle from design, analysis, construction activities and handover. Coteccons is concentrate in adoption BIM in system as a priority issue to get these benefits and also take leverage in construction industry. 2.1.2 Innovation technology in management: Coteccons also faces with the innovation issues because the project is become more complexity and scale. Thus, the innovation in management in the project site and the support from department to sites has to be focused and revised better. In fact, the project manager at site is always busy in making decision with “sudden happened-things” more than manage and forecast the action in future. Moreover, Coteccons also focus in lean construction and new material to apply in construction site to reduce the waste, and increase effective in company. 2.1.3 BIM suitable to Design & Build delivery. Since 2014, Coteccons has expanded its service with Design & Build (D&B) project. In Design & Build delivery, Coteccons manages Design partners in design and drive ideas’ with the deep experience in market and construction within expected budget. With Design and Build delivery, the requirement of coordination between these partners to achieve quality and control information flow, Coteccons decides to apply BIM to D&B project. In theory and case study of foreign contractor, apply BIM to D&B projects always get the better result from other type of delivery.

2.2 Vision of top management: 2.2.1 Thinking out of box & leading construction industry. The CEO of Coteccons, Mr. Nguyen Ba Duong always keeps in mind to innovate with technology, management system, and human resource. By establishing BIM team in Design Center, the top management of Coteccons desires to have quality and foreseeable risk control in Design & Build. Besides, BIM can help to boost the strength of the combination between experience and technology. Moreover, with BIM, Coteccons will provide the superior service to clients in collaborating information from concept to handover and demolition. Generally, Coteccons will consult throughout the life cycle of project.

2.2.2 Integrated management system and real time effects in management. The speedy growth of company in short time makes the link between head office and project sites occurs gap. Furthermore, the company opens some of branches, or sub-companies so the requirements of a system and platforms that can close the gap, and save the database of each project, department, sub-company…and real time synchronize data for top management making precise decisions. Coteccons management board have a vision that all information about each projects/ departments can be summarized, visualized real-time, and their instructions be synchronized immediately in the systems only by few steps.

2. 3 Strategy & Roadmap: Figure 2 Integrated management system and ERP in construction

The Strategy of adoption BIM in system has been selected based on the status of company and reference from many foreign contractors such as: Obayashi, McCarthy & BCA-Singapore. Coteccons sets the roadmap for BIM adoption by 4-5 years from 2014 as figures below:

2.3.1 BIM Pilot team - Pilot project: In this Stage – 1 year, the main issues are (i) setting up team to study Building Information Modeling, (ii) to study maturity of company to applying BIM, (iii) to specify what BIM uses can applied to organization and (iv) to decide in choosing suitable soft wares for company in spread out to systems. After these issues approve, we have to run pilot projects in company with measurement to compare with the present procedure, the team has to recorded time, cost, benefit and to build the suitable way for the workflow, and to note in teamwork from modeling & extracting information to satisfy the BIM uses. This stage, BIM team got the best supporting from the Top Manager, the main issues is getting approval from the Top for the roadmap and BIM uses applied to company. 2.3.2 BIM Standard – Good practice – Workflow & BIM Training Center: In this 2nd period of adoption BIM, the team has to run 3-4 projects parallel to the present procedure, and from each project, we set the Execution Plan to specify the uses of BIM, exchange information, scheduling & time, communication methods to implement at each the projects; keep minutes record the issues and solutions. From projects to projects, the team has to set the workflow to apply for coming projects and keep improving to set up the standard and materials for training in expanding period by learning from failure, and good achievement. The main purpose of this time is applied to organization by small step, to make the change climate and awareness of using new technology in management. Besides, team has prepared workflow, good practice and the success path to achieve the goals of BIM applied projects. At each project, BIM manager has to report and propose for the applicable new technology to departments to get the information flow smoothly in systems. In case of technology, the package of software cannot satisfy the requirement of company, we have to find the IT partners who can customize by writing API (application program interface) to localize to requirement of company and the server solution to develop the communication to sites and security issues. Moreover, Coteccons is general contractor especially in Design-Build project, so the company has to set a roadmap to encourage and force the design partners, the subcontractors in using BIM models in their submissions. This is the main key of action plan, only with the improving skill from partner, Coteccons staffs can be adoption

deeper in BIM benefits and increasing BIM management skill in 4D & 5D with Time & Cost control. The BIM team would take responsibility in training skill to staffs, set up a training system that is suitable for user level such as: Project & Site Manager; QA/QC Staff at site; and in each department staffs in head office. 2.3.3 BIM expanded to system & management: Through stage 2, the company has a system that each department can use 3D BIM: in enrichment and extracting information. Hence, BIM users are increasing in skill and knowledge; the BIM department and IT department will establish the communication to link all in one to centralize information to the Head office (as figure below).

The figure shows the workflow for the dream of “full BIM” future: Design Stage: Design partners will create the BIM models in each discipline in: MEP – Architecture – Structure. In this stage, Design Management Center (DCM) and other departments like Equipment, Safety, Method, and Cost & Planning to have the enrichment information in models. The communication will be real time by synchronizing through Cloud server in IT technology. In Preconstruction & Construction period: the connection among Site – Head office departments – Design management center and Subcontractors. Information needs hierarchy in input & extracting from models, the communication and new

technology for update construction models follow the timeline of site. All information such as cost, procurement, reports, planning… from site to head office has been linked through a method like Server. Thus, at this time, head office can understand the status of each project, and can support or advise the instruction to site on time. Handover: the connection among Site – Head office departments – Design and Operator for building. The project management can use models as a database for the O&M to the operator.

2.4 Target BIM Uses: BIM Uses that can be adoption in general contractor Coteccons as list below divide in each Phase following to project process: 2.4.1 Design Phase. The reason that BIM team is started at the Design Management Center Department (DMC), Manager Board decides to achieve these benefits of BIM in Design Phase firstly:  3D Visualization.  Design model Analysis.  Collaboration among design partners.  Improving quality in Design documents.  Quantity Take off.

At the first time, DMC set the goals to achieve: (i) finding ways to implement BIM in a project as: Standard, methods, quality check and requirements that guide designer teams; (ii) encourage and force the designer partners to follow the guideline and design with BIM models; (iii) set up legal framework in contract design partner and applied fee for BIM models. 2.4.2 Pre-Construction Phase & Construction Phase: After satisfying with Design Management Center, and get the partners design with 3D BIM model, the BIM team has to build the workflow for enrich the information to design models can flow fluently through the company departments, and the site project. At this phase, the Design Models will be developed to models that suitable for each department such as: Model-based Scheduling; Model-based Equipment; Model-based Estimating; Model-based Coordinates. Consequence, the project site will receive the database from these enriched models to achieve these below benefits:      

When the models using in the project sites, BIM models have been updated continuously in the information at site in QA/QC status, recorded date of installation, inspection…so we get recorded models of project. 2.4.3 Handover O&M: At completion of project, Coteccons will hand over the record database for client’s operator the Operation & Maintenance guideline by recorded model at site. In generally, BIM in this phase focus on transferring the information to the facility management, by this action, Coteccons will server client in a superior service and modern. 2.4.4 Integrated information in company: Because database by models from each project is too big, and the sites always need direct and on time instructions from head office, Coteccons really requires a bridge link

connection by technology that can be real-time updated and input through the Smartphone of users.  Improving communication  Project history full set database Database of each finished project is a valuable data to company in risk assessment. Therefore, company collect database from project is increasing the value of company. By many projects, company will have a big database to analysis, study and also compare in future, this help the company increasing the risk management.

Case Study in Implementing BIM in Coteccons:

In 2015-2016, Coteccons establishes BIM team as a main part of the Design Management Center to achieve BIM the Design & Build project. The BIM team has studied modeling software and method to combine three disciplines: Structure – Architecture – MEP. Finally, the BIM team has another mission in bringing these models to site for extracting and enrich information to BIM model. Up to now, the process of adoption BIM in Coteccons is behind the plan a few months. We assess the process is fifty percentage 50% finish of Stage 2. However, the BIM team also gets few success issues:

 Certified by international organization and vendor as: BCA Singapore in BIM management, Autodesk Revit and Tekla as professional user. All of team members are confident to be trainer for other staffs.  Setup a guideline, checklist, process for modeling and collaboration in Design & Build project.  Design Management Center has a program that encourage and enforcing designer partners to submit BIM model.  Applying BIM uses for nominated sites such as: Masteri CT5, Goldview, Landmark 81 … and continue setting up process and workflow to success in renovation site management.  Partnership to construction IT company like Harmony, RDSIC,.. in customizing BIM tools to support the Coteccons’ requirements. 3.1 Guideline – Model quality - Workflow: The BIM Team has to build up a Quality process with the manual, guideline and template have been edited, issued by Design Management Center and suitable with Design partners’ methodology. The frequency for updating the manual, guideline, template are setting about 3 months or after delivered a project. We also consider the communication way should be transferred to collaboration by the traditional sequence documents. Coteccons also studies and tries with Data Management in Design phase using FTP (File Transfer Protocol) and Autodesk Buzzsaw.

3.2 BIM in Design: Coteccons set up the process that BIM team can join as soon as possible with the Design Management Team. At each stage of Design, BIM demonstrates the benefits of using models in: Massing study, checking design mistake, quantity take off and estimating budget. After finishing checking mistake, BIM team transfers model to other department to build up with their purposes like: planning, takeoff checking and equipment.

 Coordinate 3 disciplines Architecture – Structure and Mechanical Electric Plumbing (MEP) in 3D Models with Naviswork platform. This works helps the site saving cost by reducing mistakes, waste time, and improving quality in construction.

3.3 BIM to Build: The BIM Models from design phases have been transferred to other departments and the project site for extracting as requirements & enriching the information in model.

There are many achievements in implementing BIM to site:

 Site arrangement – 3D models: by using 3D models, the BIM team will help the site manager to build up the site arrangement at each stage.  Shop drawing in 3D for MEP, Architect and Structure: by BIM models, the BIM team trains staffs of site in extraction quantity and 2D drawings in using in the shop drawings and quantity take off to improve at site.  With the BIM tools, the coordination of MEP- ARC – STR at site can help site engineer foreseeable the problems to solve. And BIM models also help us communicating to other stakeholders in project easily.  Divide scope of package for team works/ suppliers for controlling the project site in payment subcontract and interim payment claim with percentage of work done clients. Besides that, we can build up a system that the cost can be traceable by the system database, so that company can control cash flow in real time, and prevent overpaid to any projects.  Simulation the method statement and scheduling with BIM Models. We can check the timeline of moving the generator if they clash on the way moving machine to its location.

3.4 BIM for Handover: Actually, after BIM models have enriched with the minimum required info for O&M, we can build a database with information that can help operators tracking the guideline, history of equipment, and maintenance scheduling... Depend on the requirement of clients, that Coteccons can contact to software vendor like Archibus, Drofus,.. to build up a database to handover clients.

Conclusion:

BIM adoption in Coteccons is in right direction with the requirement and vision of Management Board. However, these achievements are still limit in comparison to the developed contractors like Mortenson, Turner, Makati.... Our target in 2 years are expansion BIM in Coteccons, and improving the centralize database at the head office with site. The most important for the success of implementing BIM in company is the full support and vision of the top of Management Board. With this supports, BIM can be applied smoothly because the team can pushing the site management, and get the contribution from the other department without any obstacles.

Design-Build delivery helps the implementing BIM more effective. In this case, Coteccons can control the information in design, and full-transferring from design to Build, and event in the handover stage. BIM technology is powerful in case company workflows are systemized and centralized with information. Adoption BIM requires the contributed knowledge from all of stakeholders joining in the project, and all of related members in company. BIM can change the communication and the use of data in construction industry. 4.1 Lesson learn in Design:  The Level of Detail (LOD), Level of Information (LOI) and modeled elements must be clarified at the first time, and write directly in BIM Execution Plan (BEP). In BEP, the teams have agreed together in the goals of applying BIM, the requirement of model, file exchanged rule, meeting time.  Setting up a unified process in increasing productivity and extract information from database of model for the next step such as: quantification, scheduling, shop drawing and safety.  Training to designer partner and Design Management Center staffs in working with BIM process, after that they can work smoothly and get more achievement with BIM.  Enforcement the Design Partners to model and take responsibility in models follows the guideline of Coteccons. 4.2 Lesson learn in Build:  The site and BIM team have highly determination in implementing BIM in construction period. The BIM Execution Plan is mandatory, in this plan, the BIM team carefully in describing exactly which can be applied and declare the delivery and helps in site.  At the site, BIM team has to train staffs in using models to extract data to use. We prefer training staffs are Quality Controller or Quantity surveyor, they can full time in office to concentrate in models, quantity, and recording the work and updating in model.  Encourage the sub tractors esp MEP, Façade.. apply BIM in their scope to develop detail in the construction phase and fabricated models.  The communication at the site can be better by using BIM models, and in technology, Coteccons will consider in the collaboration thru mobile device.
