WESTERN SWEEPING LLC

Stunning Growth in First Two Years

In 2020, a new female entrepreneur and her new commercial pavement sweeping company entered the virtually 100% male-dominated industry. Marie Miller of Western Sweeping LLC in Phoenix, AZ has been leading her business to soaring growth over these past two years, from zero to five new sweeper trucks and a field staff now consisting of her husband and 5 drivers.

8 NORTH AMERICAN SWEEPER JANUARY 2023 Visit Us SPOTLIGHT INDEX

It’s an extraordinary story of the rapid scaling of a pavement sweeping business. But, how did she do that? And, what may she envision for the fledgling company’s next amazing feat of small business success in the expansive Phoenix metro market?

STUNNING GROWTH IN FIRST TWO YEARS FOR WESTERN SWEEPING

Well, Miller has already achieved a spectacular growth rate throughout her first two years in business and gained the respect of her drivers and clients in a very rare female-owned business. That amounts to a career’sworth of accomplishments.

Marie’s first sweeper truck arrived on her birthday in June 2021, so there was a lot to celebrate that spring and a bit of symmetry: new age, new spring season, new business, new truck, new future. The second new truck was delivered in 2021, also in June. Now, after just two years, Marie has added two more brand new sweeper trucks! Plus, a fifth new truck is scheduled to

arrive soon after Christmas 2022. So, has it been all upside for Marie and Western Sweeping?

THE INEVITABLE DOWNSIDE – EARLY STRUGGLES

No, it has not been all roses and buying shiny new sweeper trucks for Marie. She explains, 2021 started out really rough. It was hard to get our name out there. Lots continued on page 10

of cold calling. Only a few people would try us and let us do their work. We were trying to reach the customers that weren’t happy with the breaking down trucks that caused poor service from their current vendor. Our goal

was to be a company that had good trucks, with reliable newer equipment.

REFLECTING EXCELLENCE THROUGH SERVICE PRICING

When I was trying to determine what our rates should be, It was really baffling to try to find out what our competition is charging. I couldn’t find rates for anyone. Having variable rates for different customers, if that’s what they were all doing, seemed like a nightmare for bookkeeping.

So, we decided early on that we were going to be transparent. If our work is excellent, people will be willing to pay for excellence. If we have any rate changes, everyone gets an email. I want to keep all the rates for everyone the same. So, our rates are posted online. That way, everyone knows they are all the same for everyone. From the beginning, we weren’t the cheapest company. We were priced pretty high at first. People would not call us when they heard that. But, we were actively handing out cards on job sites and people saw how well our trucks were performing, and it kind of exploded. This year has been very busy.

My husband was driving a sweeper truck 60 hours a week. I was pregnant with our third child. We said something had to give, so we hired an operator in February. WESTERN SEEPING LLC SWEEPER TRUCKS AND EQUIPMENT

We’re often a subcontractor under someone else’s ADOT contract. We work with teams as they do paving, sealing, repaving, milling, striping, etc. All our trucks can do trackout. The Tymco 600 is a regenerative air sweeper. In cracks, it does well at pulling out debris, whereas the typical mechanical broom just knocks it back into the hole. We envision our future being in the asphalt and milling support roles.

Our trucks are all X-Brooms and Tymco 600, which are most suitable for bigger needs. We recently bid on an SRP contract, which has some parking lot needs in that

bid. If we win that one, we could add a smaller truck. We were recently able to add a pickup truck with towing capacity to pull a sweeper and for onsite issues. My husband can take his tools and go to handle the truck problem. He can do 100% of the broom wear and 90% of the repairs on the sweeper trucks. That has really helped us. If he’s stumped, he can call the mechanic we also use. Having X-Brooms Support right in Mesa is a big benefit too.

WHAT SETS A BUSINESS APART IN THE OUTSIZED PHOENIX MARKET?

Along with the Millers’ aggressive approach to marketing directly on the job sites, strong pricing, etc., Marie

attributes the company’s extraordinary growth rate to this simple fact: We pick up the dirt and don’t break down on the job site. Our operators are all highly skilled. We probably pay the most for skilled people. They’re

professionals interacting on the job sites. The customers can rely on a good job being consistently done.

Plus, we answer our phones. Just that following through on the scheduling, and prompt phone response makes a big difference in what the customers are used to for service quality. We deal with a lot of last-minute requests. The solution for customers is for us to answer the phone and get a sweeper there as quickly as possible.

The ability to be responsive makes the difference. I think we have that because we are such a lean team. I know exactly where everyone is and can get there fast.

FROM A FAMILY OF ENTREPRENEURS

So, how did Marie Miller end up as the owner and operator of a commercial pavement sweeping company? And, how did she grow the business from zero to five sweeper trucks in just three years?

The ability to be responsive makes the difference. I think we have that because we are such a lean team. I know exactly where everyone is and can get there fast.

She explains, I was raised by a family of entrepreneurs. My family was responsible for lots of different types of construction jobs. As a child, I became very familiar with construction sites by helping my dad. For example, I worked in his shops at his woodworking company from an early age. When I got married, we had a trim carpentry business together. My husband had had it since he was 18. He went to college to be an environmental engineer and I became a school teacher. We talked about starting a business.

A friend in Cheyenne, Wyoming told us about street sweeping. We found it to be a great opportunity. Phoenix was booming. We were in a time period when we had kids, and I didn’t want to teach anymore, and my husband was losing his corporate job because of COVID.

So, we started up in December 2020 with a business plan. The financing was really difficult. But, now I own and run the company and my husband is the Operations Manager. He oversees the trucks. I do all the dispatching, advertising, sales, office management, all the behind-the-scenes work.

WESTERN SWEEPING BUSINESS MODEL

What percentage of your business is working on construction sites, in industrial facilities, parking lots, or municipal or HOA street sweeping? “About 30 percent is asphalt repair and maintenance. There is actually a slight seasonal ebb and flow from winter to

summer even here in Arizona. In winter, our work is probably about 40 percent trackout, hauling AB, dirt, concrete for companies going out of construction sites. About 20 percent of our business is for scheduled services for HOAs, and the remaining 10 percent or so is last-minute service calls.

DEVELOPING A UNIQUE COMPANY IMAGE

What are points of differences in how you work with your target client base, differences that make your company stand out? To develop a unique identity for her company, Marie has solid brand building ideas for the future.

All the trucks have logos. We all have badging on all our equipment. The drivers’ reflective gear has Western Sweeping printed on it. Everyone has business cards. At this point, we don’t have signage, since we have the private land to run the fleet out of our home on our 3 acres. Currently, we can have everything on site.

DAILY SWEEPING BUSINESS OPS AT HOME ON THE FARM

Our trucks are running 60 plus hours per week, and evenings and weekends maintenance is being done. My two-year-old son has his wrench and drill, and my five-year-old daughter thinks she is a business manager. Our new baby was born last March, 9 months ago. So, our days involve moments when I’m feeding the goat, with a child under foot, while answering the phone all at once.

POTENTIAL ADVERSE IMPACTS TO THE BUSINESS’S SUCCESS

It’s hard to predict. The fuel cost has really affected our operational cost, how much we can pass on to the customer and how much we can absorb to keep pricing and costs balanced. Phoenix sweeping rates were really low. To be on the top end but still competitive and stay in that sweet spot has been the challenge.

We want to be friends with other pavement sweeping providers in the area and help make the industry here work for everybody. We’re not trying to put anybody out of business. We really have that excitement about wanting to work together with our peers. For example, we went to the X-Broom Christmas party and it was really fun. We’ve gotten to know each other and we give each other work.

ADVICE FOR NEWCOMERS TO THE INDUSTRY FROM MARIE MILLER

It’s very satisfying to see that our hard work is providing opportunities for other families in the community as well as ours. We are currently able to provide satisfying jobs for four employees and will have more in the future.

Hiring local workers and seeing the rewards of that rolling out to my community so that people can maybe afford to buy a home in the future or raise their standard of living is very rewarding. To have a business that does well enough that we can do that means a lot to us.

Our employees say they don’t want to work for some big company — to be just a number. They want to be part of something more meaningful. To inspire people to start small businesses the way my family inspired me gives someone a purpose. That’s a very satisfying accomplishment for us.

CELEBRATES 25 YEARS We Make It Possible…Together

West Chester, PA, January 2023 – Oakmont Capital Services (OCS) celebrates its 25th anniversary this year! Established in 1998 as an equipment finance broker with Joe Leonard, CLFP, at the helm, the company’s journey has been a winding road to success over the past two and a half decades. OCS has matured into a direct lender with offices in both West Chester, Pennsylvania, and Albany, Minnesota, and a staff of over sixty finance professionals. OCS ’s mission is to provide a direct and exceptional commercial equipment finance experience with a focus on building relationships.

“When OCS first began, I served as an independent salesperson focused on originating equipment lease opportunities,” said Leonard, President & CEO of OCS “Working with Megan Zoba, OCS ’ now Vice President of Docs and Funding, for back-end support, we partnered on deals but maintained our separate companies. Thankfully, we both survived the 2009 recession and maintained good bank relationships.”

In 2010, Leonard acquired a small equipment finance company and obtained funding from multiple bank and non-bank sources. Later that year, Leonard and Zoba partnered officially, and OCS continued its journey as an independent finance company. Leonard and Zoba slowly began adding sales and operational employees, with continued year-over-year growth and profitability through brokering every origination.

By 2013, OCS began to develop a path to growth, launching a robust front-end system, having annual financial statements reviewed, and obtaining a warehouse line of credit to allow increased revenue through sales of small portfolios. OCS invested in a front-end CRM system powered by Microsoft Dynamics and secured additional funding through Quaint Oak Bank.

Through 2017, OCS continued to expand year-overyear in both revenue and employees while diversifying funding sources. OCS began to hold select equipment loans and leases internally, plus perform all asset management and collection activities in-house.

In 2018, OCS opened a satellite office in Albany, Minnesota, hiring eleven experienced equipment

finance professionals. The addition of the team in Minnesota brought added strength and leadership in many operational and sales areas, along with a fresh approach to enhancing efficiencies and technologies. Over the next few years, OCS continued to broaden its personnel, improve operations and efficiencies, and advance technology solutions. In 2021, OCS and Quaint Oak Bank merged to form Oakmont Capital Holdings LLC (dba Oakmont Capital Services), with Leonard and Zoba adding OCS ’ Vice President and COO, Daryn Lecy, CLFP, to the partnership. OCS also overhauled its CRM to better serve customers and partners. In 2022, OCS added its 50th and then 60th employees and more than doubled its originations

from the previous year.

Entering 2023, OCS is poised for expansion in terms of volume and headcount. “As OCS enjoys continued growth, we acknowledge that our employees are the most valuable assets of our company. We couldn’t ‘make it possible’ without the A team we have in place,” added Leonard.

5 PRACTICAL WAYS To Find NEW CLIENTS for Your Small Business

SPOTLIGHT INDEX

As a sweeping contractor, trying to keep up with the seasons of handling tons of work and nearly more work in sight usually leads to attempting to balance both so you can effectively manage your time.

Here are several methods you can practice to get your business out of dry spell seasons and secure more clients for your business, with the chance of retaining them for long-term work.

1. Build Your Online Presence

With the rate of digitalization, not having an online presence equates to being invisible to your clients. Most clients browse search engine results, social media and forums to look for services you can offer. However, without an online presence, your ideal clients cannot find your business or know that you provide cleaning services.

You can begin building your online presence by starting with these basics:

4 A website

4 Social media presence

4 Search Engine Optimization (SEO)

A website helps you showcase your business on your domain and serves as a portfolio that shows potential

clients your previous work. With this information, clients can easily infer if you are the right fit and move forward to deal-closing calls. You can post your contact information, such as your email address and phone number, for prospective clients to reach you. For social media presence, get familiar with the platform where your target audience primarily interacts. From LinkedIn to Facebook, different clients prefer several social media platforms. The critical factor in starting with social media is to research where your target audience stays the most, build your presence there and work on expanding to other platforms. If you practice good SEO on your web pages, you can rank high on search engine result pages and increase your visibility with prospects interested in your services. Besides clients, your online presence can also help you gain the attention of other contractors in your area.

2. Join a Community

Online communities are filled with people with similar interests, from contractors with similar services to clients looking to hire. By joining a community, you can access like-minded contractors who can refer you or give advice on growing your business and attracting more clients.

These communities can be more than just online, as you can look out for local companies that offer your

26 NORTH AMERICAN SWEEPER JANUARY 2023 Visit Us BUSINESS CORNER

services and register for office hour meetings and weekend brunches. You can also give your opinions on the latest developments in your industry to improve your reputation as a thought leader and find prospective clients quickly. That reputation can make it easier for you to ask for referrals.

3. Ask for Referrals

Asking your current clients for referrals while you deliver an exceptional job helps you stick to their minds more and bring your name up if their friend is facing a problem you can solve. You can wait for your good works to speak for you, but it is much faster when you ask directly about possible projects you can do well. When asking for a referral, ensure you deliver a good job that backs up your skill. In cases where you impress your clients and they cannot refer you, they can leave a positive review.

4. Leverage Reviews

In convincing clients to work with you, few attributes match up to your reputation as a business. Prospective customers look for contractors that have proven they

can do the job while providing excellent service. You can use positive reviews on your online platforms as testimonials to convince more clients to patronize your business.

Besides asking your customers to drop positive reviews, watch out for the negative ones. You can attend to the negative ones by taking corrective measures to improve your services.

Implementing any of these methods requires patience and consistency as your efforts build over time and provide exponential results. As you get more clients, putting in the right amount of dedication to satisfying them is vital. However, remember to focus on the clients that suit your business’s goals the most and work on converting them to retainers so you can reduce or eliminate your dry seasons.

5. Collaborate With Other Contractors

Working with other contractors in your niche can give you access to a broader range of clients, enable you to take on bigger contracts and secure beneficial business relationships.

4 Big New Year’s Questions to Ask Yourself as a Small Business Owner

The most successful business owners see themselves as lifetime learners. They’re always listening and asking questions of family, friends, employees, peers, experts, and others. They’re likely to have a mentor. Here are some basic questions and resources for answers that all small business owners in the commercial pavement sweeping industry should be asking themselves. The more information you acquire through these kinds of inquiries, the more confident you can be in your strategic plans and the path you’ve chosen toward your ultimate goal.

1. What Do I Need to Know But Don’t?

What else do I need to know to succeed? What’s missing in my informal and/or formal education about business, my industry, finance management, and strategic planning? What else should I know about my competitors, suppliers, and my target market? There’s so much to learn!

Research industry magazines and books. Read small business success stories. Join a business owners’ peer group in your industry. Join your chamber of commerce, business organizations, civic groups, etc. Watch videos on small business risk-taking, product innovations, financial planning, technologies, and other topics. Talk with insightful friends, relatives, vendors, other entrepreneurs, your local SBA rep, and others. Just enjoy listening and learning.

2.

Am I Thinking Big Enough?

Actions to scale a pavement sweeping business should be strategically planned to fit the magnitude of your ultimate goal for yourself and your company. So, do you know what you really want? What does success, i.e., a good life look like to you? Is it a cozy small operation or a major regional or national enterprise? Does the scope of your long-term strategic plan fit your goals? Ask yourself those questions, to decide what you need to do to sustain and grow your business to the extent you desire.  Consider short- and long-range market indicators, projected financial and other kinds of future costs, employment market dynamics, options for diversification,

and shifting external conditions. Re-evaluate your operations and financial position. Seek tech and growth financing consultation.

3. Am I Balancing My Work and Home Life Well? Are you a self-described workaholic? Do people who know you well describe you that way too? If so, you may accomplish amazing feats of entrepreneurship for many months or years, but unexpectedly find yourself fatigued, even burned out at some point. Do you believe that that could not possibly happen to you? management of your role as a business owner and a leader in your community. Plan time for recreation and relaxation, especially on weekends and vacations.

Overworking as a continual routine is a beginner-level mistake. You have no corporate management layers you need to penetrate to get ahead. So, you only need to prove to yourself that you can harness your boundless energy and direct it where and when you wish to bring it to bear. Remember to apply it to enjoying your family and outside interests regularly.

4. Can My Company Function Without Me?

Am I in a strong position to be able to step away from my business to spend time with my family or friends, or to take a vacation? Many, if not most, small business owners enjoy managing their businesses more than anything else they could spend their time doing for

recreation. Their business IS their hobby project. Great! After all, the point is to be happy. But, can you recognize those times when you need to redirect your time and attention to your personal relationships and interests?

Despite one’s love for his or her company, it’s best to keep in mind that business owners are not immune to burnout, even if you may seem to be. People whose favorite thing to do is work at their business but who also take time to relax and enjoy other things typically find it even more enjoyable to get back into the office.

Take the necessary steps to make sure your employees can run your business without you for brief periods. Develop a reliable, quality team. Conduct the proper training to enable them to operate when you need or
